# What work should a small business keep out of AI?

Keep decisions about business direction, exceptions, commitments, and permission with named people. For each proposed AI function, write down the actions it cannot perform and the decisions it must return to a person.

AI may still help prepare the evidence. Separate finding records, drafting options, choosing an answer, approving an action, and carrying it out. Give each step its own boundary.

Build this list across the business before selecting functions. It becomes a reference for every later scope. The purpose is to make responsibility visible at the start, including work that will remain manual.

## Create a boundary list beside the task inventory

Add a boundary field to every task you study. State the decision or action being reserved, the responsible role, the reason, and any preparation the system may perform.

Write concrete limits. “Be careful with customers” leaves the next action undefined. “Prepare a response from approved records; hold any proposed exception for the owner” describes a usable boundary.

Use [the manual workflow guide](/articles/when-an-ai-workflow-should-stay-manual) when deciding the operating state of an individual workflow. Use [the agent-or-manual scorecard](/articles/when-not-to-use-ai-agents) for its case-level comparison. This article focuses on the shared list that all function scopes must respect.

The [NIST Govern playbook](https://airc.nist.gov/airmf-resources/playbook/govern/) calls for clear responsibilities and differentiated human roles in AI use and oversight. This boundary list is an editorial way to record those choices for a small business. Source checked October 26, 2026.

## Keep business direction with the owner

Reserve decisions about the business's priorities, accepted tradeoffs, service promises, and risk limits for the responsible person. Ask AI to organize evidence or compare stated alternatives when useful. Have the person select the direction.

For each function, write the goal and the limits before the system begins. Do not ask the system to choose what the company should value while also judging whether it succeeded.

Name the person who can change the goal. Treat a new objective as a scope change. Preserve the previous decision so later reviewers can understand which direction applied to a particular run.

For a fictional service firm, the system might compare open work with a manager's written priorities. The manager would still decide whether an unusual customer commitment changes those priorities.

## Keep permission separate from preparation

A prepared artifact should carry its status: draft, ready for review, approved, rejected, or held. Name the person who can move it to the next state.

Approval should identify the action, destination, and version being approved. A general instruction to help with customer communication is too broad to serve as approval for every future message.

Record what happens when the recipient, content, account, amount, or scope changes after approval. Require renewed review of the changed part before execution. Keep the original evidence available.

Use [the agent approval matrix](/articles/ai-agent-approval-matrix) to assign those responsibilities. Build the control where the action occurs. A sentence in the draft describing an approval rule should not be the only thing preventing transmission.

## Keep exceptions to policy with a responsible person

Ask the business to identify which exceptions require a decision. These might include changing a service commitment, departing from standard terms, or responding to a disputed account history.

Let the system assemble the current rule, relevant records, unresolved facts, and proposed options. Require it to distinguish documented policy from an example of a previous exception.

The authorized person decides whether to grant the exception. Record the decision and its scope. State whether it changes the general rule or applies only to this case.

Do not automatically promote a prior exception into a standing instruction. The next run should read a current, approved rule. If that rule is absent or contradictory, the correct result is a hold with an owner.

## Keep sensitive judgments inside an accountable process

Mark tasks involving a person's welfare, livelihood, private circumstances, or disputed treatment for deliberate review. Identify who is qualified and authorized to make the decision in your business.

Define preparation narrowly. A system might organize supplied documents or list questions for the responsible reviewer. It should not quietly turn a summary into a verdict about a person.

Keep specialist conclusions outside a general drafting function's scope. Ask the responsible professional to define the evidence, review, and access requirements before any assistance is built.

This is an operating recommendation. It does not establish the legal requirements for a profession or a particular decision. Use the appropriate current sources and qualified reviewer when those requirements affect the scope.

## Keep live consequences behind explicit controls

List sends, publication, purchases, account changes, and destructive actions separately from drafting. Decide which are outside the function entirely and which require a defined approval route.

For an initial drafting function, keep execution unavailable. The output can explain the proposed action and provide the supporting evidence. A person performs the authorized next step through the business's established process.

Where execution is later added, test the boundary with safe examples. Check the wrong destination, missing approval, changed content, and unavailable source. Define the expected hold for each case.

Preserve a manual route. If the function cannot confirm an action's result, it should return the unresolved state to a person. Do not let it repeat a consequential action merely because confirmation is missing.

## Keep unknown facts visibly unknown

Require source references for claims that matter to the task. Name the current approved source for prices, terms, policies, and customer-specific facts. Set a hold when sources disagree.

Allow the system to say what it could not establish. A useful output can contain a short list of missing facts and the person who can resolve them. Do not require a complete-looking answer at the expense of evidence.

Ask reviewers to inspect whether every material claim is supported. Keep corrections with the source record so future work can read the approved change.

For client-service firms, apply the same rule separately to each client. Permission to use one client's files does not establish permission to use them for another client's work. State that separation in every relevant scope.

## Make the boundary list inspectable

Use one row per reserved decision or action. Keep the words short enough that a new team member can explain the rule.

| Reserved work | Permitted preparation | Responsible person | Required stop |
|---|---|---|---|
| Change a service promise | Gather the current agreement and request | Owner | No commitment without the owner's decision |
| Resolve disputed status | List conflicting source entries | Delivery manager | No invented status |
| Send a customer update | Prepare the approved draft for review | Authorized sender | No send without the defined approval |
| Remove business records | List records proposed for review | Record owner | No deletion within the drafting function |

These fictional entries illustrate the format. Adapt each row to your actual process and authority. Do not treat the table as authorization to act.

## Train people to use the stop

Give staff a sample output with an intentional missing source or changed destination. Ask them to identify the boundary, reject the unsafe next step, and record the reason.

Have the person who runs the function practice the manual route as well. Name the backup and the escalation contact. Keep instructions in the business-owned record, alongside the scope and acceptance checks.

Review the list when the work changes. A new service, source system, provider, or approval role should trigger a check of the affected rows. Record who accepted the revised boundary.

The [AI systems method](/ai-systems) pairs each working function with approval rules, checks, and training. To define a bounded first function, [send the task and the decisions your team will retain](/work).
