# Build a file-based memory so your AI agent stops starting from zero.

You spend an hour with an AI agent on your business model, your writing voice, and your client names. The output is excellent. The next morning you open a new session and ask a short follow-up. The agent asks who the client is.

Every session starts from the same blank state unless something puts your context back in. You are not training an assistant over time. You are renting capability one session at a time.

This is not a bug. It follows from how language models work. Once you know why agents forget, you can give them a record to read instead of a memory to keep.

## Know why the model forgets

A language model has no memory in the human sense. It has a context window: the text it can process in one session. Everything the model uses to answer must be inside that window, including your messages, its replies, and any files you add.

The window can be large. Claude 3.5 Sonnet, released in June 2024, accepted about 200,000 tokens, or about 150,000 words. That is capacity to read, not a store to remember.

When a new session starts, the window starts empty. The model carries nothing from earlier sessions: no names, no preferences, no past outputs. It is not forgetting what it once held. The earlier session was never part of the new one.

Vendors design sessions this way on purpose. Independent sessions keep one user's data out of another user's answers. They also keep the system stateless, which is simpler to run at scale and cannot build up corrupted state over time.

Chat products now add memory features on top. ChatGPT, Claude, Gemini, and Copilot can each carry a selected set of facts into a new chat when you turn the feature on. The product chooses what to keep, and the kept facts stay inside that product. For a working relationship with an agent, the default remains a reset with a few remembered details. ## See why the usual workarounds fall short

Most people try three fixes when they notice the reset.

**Chat history.** You scroll back, find the old conversation, and paste the useful part into the new one. That is manual retrieval. You do the remembering for the agent. If you paste the wrong conversation, or skip the paste, the agent works without the context.

**Custom instructions.** ChatGPT and Claude let you set standing instructions for every chat. "I sell commercial cleaning contracts in Ohio. Write in a direct tone." That covers basic preferences. When ChatGPT launched the feature in 2023, each field held 1,500 characters, about one paragraph. Your client list, service rules, and project history do not fit.

**Fine-tuning.** Training a model on your emails and documents changes how it writes. It does not give the model reliable recall of facts. The model learns patterns, not records. It will not reliably recall that one client prefers morning calls, and it may invent a detail in your voice. ## Give the agent access instead of memory

The agent forgets because it has no lasting access to your information. The fix is better access, not better memory.

An agent that can read files can read a folder. Claude Code, for example, runs in a folder on your computer and can open any file in it. Every Markdown file in that folder becomes context the agent can use when a task needs it.

That changes the problem. You stop trying to make the agent remember. You give it a reference library that it reads when it needs to. The [guide to Claude Code](/articles/what-is-claude-code) covers installation and the session model.

## Lay out the folder

One file named `CLAUDE.md` sits at the root of the folder. Claude Code reads it at the start of every session. It holds your standing instructions, business rules, and voice rules: what the agent must know about who you are and how you work.

Around that file, you build a folder structure:

Each client and project folder has a `_context.md` file with its current facts. The underscore sorts the file to the top of a folder listing, which helps you find it. It does not make the agent read the file first. Write that rule in `CLAUDE.md`: "Before you work on a client, read that client's `_context.md`."

Keep everything in plain-text Markdown, so a person and any AI tool can read it.

## Watch the layout work

You ask the agent: "Draft an email to John about the Q2 campaign."

Without files, the agent must ask who John is, what the Q2 campaign covers, and which tone to use.

With the folder, `CLAUDE.md` says that John Smith is the marketing director at Acme Corp. It says that client material lives in `/clients/acme/`. It also sets a professional but conversational tone for client emails. The agent opens `/clients/acme/_context.md` and the Q2 brief you wrote last month. It drafts an email that cites details from the brief. You explained nothing in the chat.

Two weeks later, you ask: "What did John say about the revised timeline?"

If you saved his reply to `correspondence.md`, the agent finds it and summarizes it. You do not need to remember which chat held that exchange. If you did not save it, the agent cannot know. The file system is the memory, and it holds only what you put in it.

## Notice what changes

Speed changes first. You stop the opening explanation. Each session starts with the context already on disk.

Consistency changes next. When the agent can read past outputs and rules, it keeps the same voice, terms, and structure across sessions.

The record also grows. Each client note improves the next proposal. Each project log improves the next plan. Each entry in `decisions.md` stops a repeated argument. The agent works as a search interface over your own documented expertise.

This is operational memory, not model memory. A business does not rely on staff recall for client details. It keeps a CRM. The folder is the same idea for your agent. ## Set it up in three parts

You need three parts:

1. **A folder structure.** Use one root folder, with subfolders by domain such as clients, projects, and operations. Use clear, stable file names so the agent knows where to look.
2. **A `CLAUDE.md` file at the root.** Say who you are, what you do, how the agent should behave, and which files to read for which task.
3. **Domain context files.** Give each client and project a `_context.md` file with its current facts, owner, and last review date.

Everything else is documentation: logs, notes, drafts, and outputs. The more of your working knowledge you write down, the less you explain in chat.

## Run a cold-start test

Test the layout before you rely on it.

1. Close all sessions.
2. Write three questions that only your files can answer, such as a client's preferred channel or a project's due date.
3. Open a new session in the folder.
4. Ask the three questions without extra explanation.
5. Ask the agent which files it read for each answer.
6. Compare each answer with the source file.

A pass means three correct answers with the right file names. A miss means a fact is absent, sits in an unexpected place, or conflicts with another file. Fix the file, not the prompt, and run the test again. Record each fix, so the next session inherits it. ## Expect the structure to take work

Most people skip this layout because it needs structure. A pile of unnamed files does not work. You need naming rules, a folder hierarchy, and a rule for what counts as current.

Many people want the AI to know things without that work. An agent cannot know things. It can only read things. If your information is not readable, the agent cannot use it.

Protect the folder like any business record. The files stay on your disk. The text an agent reads during a session goes to the model vendor for processing, and retention and training terms depend on your plan. Keep passwords and API keys out of the files. Back the folder up, and put it under version control if you can.
