# When Not to Use an AI Agent in a Small Business.

A shop automates a task that happens twice a month. Each case has a different exception. The owner spends twenty minutes reviewing an agent run that replaced a ten-minute manual step.

The system created operating burden without removing useful work.

An AI agent must earn its place. Keep the workflow manual when the job is rare, unstable, unowned, hard to verify, or costly to reverse. Use deterministic software when the rules are fixed. Use an assistant when preparation helps but action authority is premature.

## An agent must earn its operating burden

An agent is more than a model response. A production workflow needs source access, identity, permissions, tests, approvals, monitoring, receipts, error handling, and a recovery path.

Those controls cost time to build and maintain. A demo that performs one happy-path example does not show that the system improves the business after exceptions, provider changes, and corrections arrive.

## Keep rare or unstable work manual

Frequency matters because setup and review costs repeat differently from manual effort.

A rare task may still deserve automation when consequence is high and rules are stable. Most rare, low-cost tasks do not. If the workflow occurs twice a month and takes ten minutes, a custom agent with connectors, tests, and approvals may never repay its maintenance.

Instability is a stronger warning. If inputs, rules, owners, and outputs change every run, the team does not yet have a repeatable job. Document the manual process first. Capture which decisions repeat and which exceptions remain unique.

## Do not automate unclear ownership

Every job needs one result owner and one authority for exceptions.

If sales, service, finance, and operations disagree about the current rule, the agent cannot resolve the organization chart. It will encode whichever source is easiest to retrieve or whichever stakeholder wrote the last prompt.

Stop and define:

- who owns the result;
- which record governs;
- who approves exceptions;
- which actions are prohibited;
- what counts as complete;
- who accepts the build.

## Missing source data is a stop sign

An agent cannot ground work in records that do not exist.

If critical status lives in private memory, scattered calls, or undocumented exceptions, build the record first. A model can draft from incomplete data, but fluency hides the missing source.

Use a manual run to collect inputs, decisions, and outcomes. After several runs, inspect what stayed stable. Those stable elements become the task brief, source list, and acceptance checks.

Do not solve missing records by giving the agent unrestricted inbox, drive, browser, and CRM access. Wider retrieval raises the chance of selecting stale or unrelated material.

## High consequence plus weak reversibility means stop

Some errors are easy to undo. Others send money, expose data, delete evidence, damage a client relationship, or create a legal obligation.

When consequence is high and reversal is weak, keep execution manual until the system has a narrow capability gate, exact preview, named approver, read-back, and tested recovery path. Preparation may still be useful.

Do not let a human approval button excuse an unsafe design. If the reviewer cannot inspect the evidence and consequence, the click adds ceremony rather than control.

## Broken feedback prevents safe improvement

The business must observe whether the job succeeded.

If output quality depends on a result that arrives months later, or no one records corrections, the agent cannot be evaluated from ordinary runs. You may need a proxy test, a controlled pilot, or a manual process with better measurement.

Ask what evidence proves completion today. A sent message ID proves a send, not that the message was correct. A created file proves output, not that its claims came from allowed sources.

Define acceptance at the business-result level. If no one can check it, do not give the system authority to repeat the action.

## Use deterministic automation when judgment is unnecessary

Not every automated task needs a model.

Use fixed rules for timers, file transfers, schema validation, deduplication, threshold alerts, exact routing, and known transformations. Deterministic code is cheaper to test when the same input should always produce the same decision.

Add a model only where language interpretation or bounded judgment changes the result. Keep eligibility, identity, permissions, and side-effect gates deterministic.

For example, code can confirm that a required field exists. A model may classify a customer request. Code can then block execution if the destination or approval is missing.

## Use an assistant before an agent

An assistant prepares work for a person. It can retrieve approved sources, draft an artifact, identify conflicts, and create a review packet without holding live credentials.

This pattern is useful when the task repeats but the relationship decision remains human. It also generates the evidence needed to see which steps might later become safe to automate.

Use seven questions and three hard stops:

Record hard stops separately from the scored questions:

For this synthetic fixture, the decision is `manual`: ownership is missing. Record the decision owner and review date beside these files.

Treat the score as evidence for discussion, not a universal formula. A high total cannot override a hard stop.

A useful decision rule is:

- manual when a hard stop remains;
- deterministic automation when rules are fixed and judgment is unnecessary;
- assistant when preparation helps but execution needs human judgment;
- agent when the job repeats, sources are controlled, effects are gated, and completion is observable.

## Run the seven-question test

Test one actual workflow against recent evidence.

1. Count real runs from the last ninety days.
2. Compare inputs and exceptions across at least three runs.
3. Name the current authoritative sources.
4. List every external effect and its consequence.
5. Demonstrate reversal or recovery in a test environment.
6. Calculate how often a human handled an exception.
7. Show the artifact or read-back that proves completion.
8. Compare total review time with manual execution time.
9. Record the decision and a review date.

Fail the agent decision if the team uses projected volume without current evidence. Also fail when the pilot saves preparation time but creates more approval, correction, and monitoring time than it removes.

## Revisit after the workflow stabilizes

"Manual" is not a permanent verdict.

Run the work manually with a consistent brief and receipt. Fix the source record. Resolve ownership. Reduce exceptions. Add an acceptance test. Then score it again.

Revisit on a defined trigger, such as twenty completed manual runs, a stable input schema, or a verified recovery test. Do not reopen the decision because a new model demo looks better.

## Approval and stopping boundary

An agent may inventory a workflow, analyze prior runs, populate the scorecard, and recommend manual, deterministic, assistant, or agent operation.

It stops before granting credentials, activating automation, changing an owner, or treating a score as authorization for live action. The result owner accepts the operating mode and consequence controls.

The workflow remains manual when ownership is missing, completion cannot be verified, or an irreversible action lacks review. No deadline or vendor promise removes those hard stops.
