# What is an AI-native business?

An AI-native business, as used here, organizes recurring work around maintained business records, defined AI functions, and human responsibility. People set direction and check results. The system prepares the work between those decisions.

This is a working definition for an owner making operating choices. It is not a certification or a claim about how every company uses the phrase. You can test it by following one job from request to finished result.

Ask where the facts come from, what starts the work, who checks it, and where the correction goes. Then ask whether another authorized employee could run that job. Those answers describe the structure more clearly than a list of subscriptions.

## Start with a function you can describe

Consider a fictional service company preparing weekly customer updates. Its proposed function reads approved job status, identifies missing information, and drafts an update. An account owner checks the claims and authorizes delivery.

The job has a start, a source, an output, and a stopping point. The system should stop when the job status is missing. It should show the missing fact rather than invent a delivery date.

Write the function in ordinary language: prepare a reviewable customer update from the current job record. Keep the first version that narrow. Pricing changes, account changes, and outgoing messages each need their own authority.

The existing guide to [giving an agent a job, sources, and a stopping point](/articles/give-every-agent-a-job-sources-and-stopping-point) explains that task boundary. Here the wider decision concerns how the business organizes the work around it.

## Give business facts a maintained home

For this structure, keep approved facts and decisions in a record the business controls. Name the responsible person and the source of each operating rule. Include effective dates where the rule can change.

For customer updates, the record could include the current scope, the approved reporting format, and restrictions on delivery promises. It should point to the job system for live status. Avoid creating an uncontrolled copy of every customer record.

Distinguish a suggestion from an approved rule. A draft generated during planning should not become the next run's instruction merely because it exists. Have a person accept the change and place it in the maintained record.

The record needs access control, backup, and a way to correct old instructions. Ownership means your business can retrieve and maintain the material. It does not mean every employee should see every file.

## Separate direction, preparation, and checking

Use three stages when designing the function. First, a person defines the result and the constraints. Next, the system prepares an output within those constraints. Finally, a person checks the result and decides what happens next.

Scale With Search calls this 10/80/10 in its [AI systems method](/ai-systems). Treat those numbers as a design shorthand. They do not promise a measured split of labor, an accuracy rate, or a particular time saving.

Direction includes selecting the right job. Checking includes verifying the sources, the intended recipient, and any commitment in the output. Neither responsibility disappears when the middle becomes easier to run.

For the fictional update function, the front instruction names the customer and reporting period. The middle assembles the draft. The final check confirms the status and removes unsupported promises before a person sends it.

## Study the task before automating it

List the recurring steps in the job. Give each step one decision: eliminate, automate, augment, or outsource. Use the actual task as the unit of analysis.

Eliminate a report nobody needs. Automate a fixed check with known inputs. Augment a person who must interpret an exception. Outsource work that belongs with another specialist. These are design options, not a required percentage mix.

For example, a duplicate internal status email might be removed. A missing-field check can follow fixed rules. Drafting an explanation of a delay may need AI assistance and human review. A disputed contractual issue may need a qualified professional.

Avoid making AI the answer before this sorting step. A business can adopt the structure while keeping many steps manual. The aim is a clear operating method for the work that remains.

## Keep responsibility visible

Name who maintains the source, who owns the function, and who approves its output. One employee can hold several responsibilities. Write each responsibility separately so a substitute understands the job.

[NIST's voluntary AI Risk Management Framework](https://nvlpubs.nist.gov/nistpubs/ai/NIST.AI.100-1.pdf) calls for documented roles and responsibilities in GOVERN 2.1. This article's function checklist is practical guidance, not a NIST certification. Source checked 2026.10.26.

Give the reviewer enough information to make a decision. Show the source used and the facts still missing. Define what happens when the reviewer is unavailable. Holding a draft is an acceptable outcome when the required approval has not arrived.

The [small-team approval matrix](/articles/ai-agent-approval-matrix) provides a more detailed way to assign those decisions. Use it when preparation can lead to a send, purchase, publication, or account change.

## Make each run inspectable

Require a short receipt for every attempt. Include the source references, output location, checks, missing material, model used, and cost. Record a stopped attempt as well as a completed draft.

The receipt should help an employee answer a concrete question: can I trust this draft enough to review it? A success label alone does not answer that question. Link the actual output and the source material.

If a check fails, keep the failure visible. Correct the source or instruction, then run the job again. Do not replace the failed receipt with a later success and lose the reason for the change.

For implementation details, read [why the receipt is part of the output](/articles/receipt-is-part-of-the-output). The business structure should make these receipts part of ordinary work, with a named person responsible for reviewing exceptions.

## Control spending by function

Before a function runs, assign its monthly AI spending limit and the person who receives alerts. Decide what happens at the limit. A written limit needs a corresponding control in the system that incurs the cost.

Keep the cost of the function separate from employee subscription charges. Record which account pays for each dependency. Define how an owner can stop new runs without losing the business record or existing outputs.

Name the model in the operating record, even when customer-facing copy does not discuss models. Keep the business rules outside that model's identity. Before switching, repeat the function's acceptance checks against the replacement.

This design makes a change reviewable. It does not establish that every model will perform the same job equally well. The acceptance result determines whether the proposed replacement is suitable.

## Test the structure without the original builder

Choose an authorized employee who did not write the first instructions. Give that person the runbook and an approved example. Ask them to start the job, inspect the output, and record a correction.

Watch where they need an explanation. If the answer exists only in the builder's memory, put it in the appropriate instruction or source. Repeat the exercise with a missing field and an unavailable reviewer.

Keep the manual path documented. The employee should know how to complete or hold the job when the function cannot run. A working fallback gives the business an explicit response to interruption.

Do not judge the structure by a polished demonstration alone. Inspect whether the people responsible can direct, check, and correct it during ordinary work. That is the practical test this definition is meant to support.

## Start with one recurring job

You do not need to rename every role or redesign the entire company before testing this structure. Choose one recurring job with accessible sources and a clear reviewer. Write its current path before proposing the new one.

Keep evidence from the test: what the function read, what it produced, what failed, and what the reviewer changed. Use that evidence to decide whether to continue, narrow the scope, or keep the job manual.

Scale With Search studies the business, sorts the work, builds one function at a time, and trains the people who run it. Read the [AI systems scope](/ai-systems), then [send the job you want off your desk](/work#send-your-brief).
