# What Is an AI Agent in a Small Business.

Monday starts with a familiar mess. A customer asked a question on Friday. The answer sits across an inbox, a project note, and an old proposal. An employee copies fragments into a chat window, explains the customer again, and asks the model to draft a reply.

The model can write. The business still has no agent.

An AI agent in a small business is a bounded workflow that uses a model to pursue a named result from approved sources. It may use tools to retrieve records or prepare files. Its authority ends at a written stopping point.

That definition matters because "agent" often gets used for everything from a chatbot to software with broad account access. The useful distinction is operational. A chat answers the current message. An agent follows a repeatable job contract.

## The five parts of a working agent

### 1. One job

"Help with operations" is not a job. "Prepare a draft response to new support questions" is a job.

The job should name an output someone can inspect: a draft, a classification file, a comparison, a proposed schedule, or a test report. NIST's AI Risk Management Framework, a voluntary framework, describes defining and documenting the tasks an AI system supports, its intended scope, and the way humans oversee its output as an outcome. ### 2. Allowed sources

The agent needs a source boundary. For the support example, the allowed set might be:

- the current support policy;
- the customer's own account record;
- approved product documentation;
- the customer's message;
- prior replies marked as accepted examples.

It should not search every shared drive, read unrelated customer folders, or treat a web result as company policy. A source list reduces accidental mixing and makes the draft reviewable.

### 3. Limited tools

A model produces text. Tools let a workflow read a file, query a database, create a draft, or call another system. OpenAI's agent documentation describes agents as workflows that combine models, tools, knowledge, and control-flow logic. The same documentation separates tool selection from the model itself. Give the agent only the tools required for its job. A support-draft agent may need read access to documentation and permission to write a draft file. It does not need a send button, billing access, or the ability to delete records.

### 4. An approval rule

The approval rule says who decides whether prepared work becomes an external action.

For a support agent, a named employee reviews the recipient, material claims, attachments, and final wording. The agent may prepare `reply-draft.md`. It may not send the email.

This is not a statement that every step needs a human click. Safe retrieval, comparison, formatting, and draft preparation can run within their contract. The gate belongs at the point where the work affects a customer, production system, payment, public page, or business record.

### 5. A stopping point

The stopping point is a valid finish, not a failure.

The agent stops when it has produced the draft and a source note. It also stops early when the customer identity is ambiguous, the policy sources conflict, required evidence is absent, or the request would require an ungranted action.

"Ask when uncertain" is too vague. Write the specific uncertainty that triggers the stop.

## The file to inspect

Create `agents/support-draft-agent.md`:

That file is the agent's operating contract. A reviewer can compare the workflow's behavior to it without reading a long chat transcript.

## What an agent is not

An agent is not an employee, a source of accountability, or a blanket permission to act. It does not become safer because its tone sounds confident. It is software working inside a job, source, tool, and [approval matrix](/articles/ai-agent-approval-matrix).

If the workflow cannot state what it reads, what it produces, what it can touch, and where it stops, it is not ready for business work.

## How this differs from Zapier

An agent adds model judgment inside a bounded job. It may classify an unusual request, compare several approved records, or draft a response whose wording depends on context. The fixed workflow still matters. It should resolve identity, gather allowed inputs, block prohibited tools, validate the result, and place approval at the effect boundary.

The two can work together. A deterministic trigger can start an agent. A deterministic executor can perform one approved action. Use fixed rules for identity, permissions, deduplication, billing limits, and exact writes. Use the model only where the task needs interpretation.

## How this differs from an agency

An agency is a service relationship. People accept a scope, apply judgment, communicate with the buyer, and remain accountable under an agreement.

An agent is software inside the buyer's workflow. It does not become the accountable service provider. It needs a job contract, source boundary, tools, tests, and an approval owner.

A workspace can be one tool used by an agent system. It does not by itself define the buyer's canonical source record, task brief, approval mechanism, stopping point, acceptance tests, or handoff. Those objects may live partly inside the workspace, partly in buyer-owned files, and partly in connected business systems.

The distinction is ownership and operating design. A workspace provides product capabilities. An agent information system defines how one business job uses sources and authority across tools.

## Start with the job, not the category

Do not buy an "agent" and then search for work it can perform. Name one repeated result first.

Ask what artifact a person needs, which records support it, what fixed checks can run, what judgment remains human, and which effect must stay blocked. If those answers are unstable, begin with a manual brief. If the job is stable and bounded, write the contract and test it before adding tools.

This order prevents a broad product capability from becoming broad business authority.
