# Run your first 90 days of startup SEO and prove that organic traffic converts.

You launched three months ago. Paid ads use cash fast. Referrals come in unevenly. Organic search sent 47 sessions last month and no signups. A competitor with a weaker product ranks on page one for the terms you need.

Many early-stage founders postpone SEO because results take months. That delay is the reason to start now. A new page often needs two to three months to settle in the rankings. A page you do not publish today is traffic you do not have next quarter.

This plan covers 13 weeks. It skips full audits and enterprise tools. Its goal is one decision at day 90: does organic search bring visitors who convert, and does it deserve more investment?

## Plan the time before you start

Budget 15 to 20 hours per week if you do the work alone. About 10 of those hours go to writing, and 5 go to optimization and link work. If a freelancer writes the articles, budget 5 to 10 hours per week for briefs, edits, and outreach.

Do not hire an SEO agency yet. An agency scales work that already converts. At day 90 you are still testing whether it converts.

## Days 1 to 3: fix the technical foundation

The objective of the first three days is simple: Google can crawl, index, and rank every page you want in search.

1. Verify your domain in Google Search Console.
2. Install Google Analytics 4 on every page.
3. Mark signups, demo requests, and purchases as key events in GA4. Google renamed "conversions" to "key events" in March 2024.
4. Confirm that events arrive in the GA4 realtime report.
5. Find your XML sitemap. WordPress, Webflow, and Shopify generate one automatically, usually at `yourdomain.com/sitemap.xml`. If your platform does not, use a sitemap generator.
6. Submit the sitemap in Search Console.
7. Open `yourdomain.com/robots.txt` and confirm that it does not block important pages.
8. Check the Page indexing report in Search Console for errors. This report replaced the older Coverage report.

The robots.txt check catches a common launch error. Staging sites often carry `Disallow: /`, which blocks every URL. That file must not reach production.

Test mobile rendering next. Google retired its Mobile-Friendly Test in December 2023. Use Lighthouse or the device mode in Chrome DevTools instead, and fix small fonts and small tap targets.

Then run [PageSpeed Insights](https://pagespeed.web.dev) on the homepage and two or three key pages. Aim for these Core Web Vitals thresholds:

| Largest Contentful Paint (LCP) | Load time of the main content | 2.5 seconds or less |
| Interaction to Next Paint (INP) | Delay after a click, tap, or key press | 200 milliseconds or less |
| Cumulative Layout Shift (CLS) | Unexpected movement of the layout | 0.1 or less |

INP replaced First Input Delay (FID) as a Core Web Vital in March 2024. The fast fixes are image compression, browser caching, and removal of unused plugins.

At the end of day 3, Search Console and GA4 work, the sitemap is submitted, and no critical technical problem blocks indexation.

## Days 4 to 7: find keywords you can win

The objective is a list of keywords that a new domain can rank for within 90 days.

Pick three to five direct competitors that sell a similar product to a similar customer. Do not compare yourself with an enterprise that has ten years of links.

Study their top pages in Ahrefs or Semrush. The free tiers show part of the data. Note which keywords each competitor ranks for and which pages get the most organic traffic. Note which formats win: blog posts, free tools, or comparison pages.

Then look for gaps: keywords your competitors rank for and you do not. The method is in [the keyword gap analysis guide](/articles/keyword-gap-analysis). For a new site, filter the gaps to 100 to 1,000 monthly searches and low difficulty. In Ahrefs, Keyword Difficulty (KD) under 30 is a practical cutoff. Those terms are winnable without a large link profile.

Export 50 to 100 targets into a spreadsheet with four columns: keyword, search volume, difficulty, and search intent. Put commercial terms first. Queries such as "best X," "X alternatives," and "X vs Y" come from people near a purchase.

## Days 8 to 14: plan the first 10 articles

Split the first 10 articles into three groups:

Here is the list for a project management tool:

1. "Asana vs Monday.com: which is better for small teams?" (commercial)
2. "10 best project management tools for remote teams" (commercial)
3. "Asana alternatives for startups on a tight budget" (commercial)
4. "How to set up project management workflows in 30 minutes" (product-related)
5. "Project management for construction companies" (product-related)
6. "How to track project progress without micromanagement" (product-related)
7. "5 project management mistakes that slow your team down" (product-related)
8. "Project management software for small nonprofits" (long-tail)
9. "How to migrate from Trello to [your product]" (long-tail)
10. "Project management KPIs every manager should track" (informational, but it converts)

Write a brief for each article before anyone drafts it. Each brief names the target keyword and the search intent. It lists the competitor pages to beat, the points to cover, and a length of 1,500 to 2,500 words. The [content brief template](/articles/content-brief-template-seo) gives you a starting format.

## Days 15 to 42: publish and link the articles

### Write or outsource

If you write the articles yourself, publish two or three per week, and allow three to four hours for each. If you outsource, give each freelance writer a brief and edit every draft for accuracy. Compare per-word quotes against the value of one converted customer.

AI tools help with research and outlines. Do not publish an AI draft without substantial human work. Google's quality guidance rewards experience, expertise, authoritativeness, and trustworthiness (E-E-A-T). A model cannot supply your firsthand experience with the product or the customer.

### Check every article before you publish it

- The target keyword appears in the first 50 characters of the title.
- The target keyword appears in the first 100 words.
- The H1 matches the title.
- The article has 5 to 8 H2 headings, as questions or as clear benefits.
- The article links to 3 to 5 related articles on your site.
- The article links to 2 to 3 authoritative external sources.
- The meta description has 150 to 160 characters.
- The URL slug is short and contains the keyword.
- Every image has alt text, and at least one image is original.
- Paragraphs are short enough to read on a phone.

### Keep a steady cadence

Publish three articles in week 3, three in week 4, two in week 5, and two in week 6. A steady cadence gives you comparable data each week. Ten articles in one week followed by ten silent weeks gives you one data point.

### Link the articles to each other

Each time you publish, link the new article to three to five related articles that are already live. Then open the older articles and add links to the new one. Use descriptive anchor text, such as "project management workflows," not "click here." Choose one or two articles as pillar pages, which are complete guides on a broad topic. Link every related article to its pillar, and link the pillar back to each related article. At day 42, every article has three to five internal links, and no page is an orphan.

## Days 43 to 70: earn the first links

A backlink is a link from another domain to yours. Domain Rating (DR) is the Ahrefs score for the strength of a domain's link profile. Four tactics suit a new startup.

### Founder networks

Accelerator and incubator alumni pages usually list member companies with a link. The Y Combinator company directory does this for YC companies. Add links from the co-founders' personal sites and from university entrepreneurship directories.

### Launch communities

Launch on Product Hunt. The link may carry `nofollow`, but the launch brings referral visits and brand searches. For a technical product, post a "Show HN" on Hacker News. Take part in r/SaaS, r/startups, and Indie Hackers, and contribute before you promote.

### Tool directories

For software, list the product on G2, Capterra, and Software Advice. Add it to industry directories, to relevant "awesome" lists on GitHub, and to AlternativeTo as an alternative to each competitor. Most of these links are `nofollow`. They still help buyers find you.

### Journalist requests

Journalist-request services send daily lists of reporters who need expert sources. Answer two or three relevant requests per week with specific data or a firsthand example. As a planning estimate, expect about one published mention for every 10 to 15 answers.

Check the current service before you sign up. HARO (Help a Reporter Out) was the best-known one. Its owner, Cision, rebranded it as Connectively in 2024 and closed it on December 9, 2024. The HARO name returned in April 2025. Qwoted and Featured work the same way.

At day 70, the target is 15 to 25 referring domains.

## Days 71 to 90: measure, fix, and plan

### Week 11: read the performance data

In the Search Console Performance report, check four numbers for each article. Impressions show how often the page appears in results. Clicks show visits. Average position shows where the page ranks. Click-through rate (CTR) is clicks divided by impressions.

Act on three patterns:

- An article with many impressions and few clicks has a CTR problem. Rewrite its title and meta description.
- An article at positions 11 to 20 sits at the edge of page one. Add 300 to 500 words of examples and detail.
- An article with no impressions may not be indexed. Inspect the URL in Search Console and request indexing.

### Week 12: run a technical check

Crawl the site with Screaming Frog. The free version covers up to 500 URLs, and [the Screaming Frog guide for non-developers](/articles/screaming-frog-non-developers) walks through the setup. Fix the findings in this order:

1. Broken internal links: update or remove them.
2. Orphan pages: add internal links from related articles.
3. Missing meta descriptions: write them.
4. Redirect chains: point each redirect straight to the final URL.

Open the Core Web Vitals report in Search Console. If pages fail LCP, INP, or CLS, fix the 10 pages with the most traffic first.

### Week 13: report and decide

Compare organic sessions in days 1 to 30 with days 61 to 90. Then count indexed articles, ranked keywords by band, referring domains, and organic signups or demo requests.

Use these ranges as a planning baseline for a new domain. They are not benchmarks from a study, and keyword difficulty and domain age move them a lot.

| Keywords in the top 50 | 5 to 15 |
| Keywords in the top 20 | 2 to 5 |
| Referring domains | 15 to 25 |
| Signups or demos from organic | 2 to 10 |

Domain age shifts the session range. Plan for roughly 200 to 500 on a new domain and 500 to 1,500 after one year. At DR 40 or more, plan for 1,000 to 5,000.

### If results fall short

Diagnose in this order. First, confirm that the articles are indexed in the Page indexing report. Second, confirm that they rank for any query in Performance, under Queries. Third, compare your keywords with the difficulty of the pages that rank.

If traffic stays under 100 sessions, the keywords are too competitive; move to easier terms. If few keywords rank, the content is thinner than the competition; study the top results and add depth. If traffic arrives but does not convert, shift the mix toward commercial keywords.

### Plan days 91 to 180

If organic search converts, scale it. Publish 8 to 12 articles per month. Update the best performers with new information. Widen link work with guest posts, more journalist requests, and competitor backlink analysis. Add programmatic pages, such as tool, location, or comparison pages, if the product supports them.

## Spend on tools only where the first 90 days need them

These tools cover the essentials at no cost:

- Google Search Console
- Google Analytics 4
- Google Keyword Planner, which needs a Google Ads account but no active campaign
- Screaming Frog, free up to 500 URLs

If you want a paid tool, an entry-level plan of Ahrefs, Semrush, or Ubersuggest covers keyword research and backlink checks.

Do not buy three things in the first 90 days. Enterprise SEO platforms solve problems a 10-page blog does not have. Link-building agencies charge a monthly retainer before you know that search converts. Content optimization tools such as Clearscope cost more than a new site needs. At this stage, a manual review of the top 10 results does the same job.

## Avoid five common mistakes

The first mistake is an impossible keyword. "Project management software" has tens of thousands of monthly searches and DR 70+ competitors. Target "project management software for [a specific niche]" instead.

The second mistake is an uneven cadence. A burst of articles followed by silence gives you no trend to read.

The third mistake is the wrong search intent. If searchers want a buying guide, an educational essay does not rank. Match the format of the pages that already rank.

The fourth mistake is isolated pages. Ten articles without internal links tell Google nothing about which page matters.

The fifth mistake is an early exit. Traffic rarely arrives in week 2. A new page usually needs 8 to 12 weeks.
