# Is your small business ready for an AI-native structure?

Your business is ready to test an AI-native structure when you can name a recurring job, its approved sources, and the person who checks it. You also need a spending limit, an exception path, and time to train the people responsible.

Treat that as a readiness test for one function. It is not a maturity score or a guarantee that a build will succeed. Use evidence from the current work to decide what can enter a trial.

Start with a real example of the job. Follow its inputs, decisions, output, and corrections. If you cannot explain that path, the next step is to study the work and document the missing decisions.

## You can describe the result without naming a tool

A useful candidate has a concrete output. Prepare the weekly supplier-status summary from approved purchase-order records. Assemble a draft customer update from current job notes. Flag incomplete requests for an employee to review.

These are proposed task descriptions, not claims about a product's ability. Choose one and write what an acceptable result contains. Include the conditions under which the function must return a question instead.

Avoid starting with a goal such as use AI across the company. That goal does not tell a reviewer what to accept. Narrow it until the person responsible can recognize a complete result.

Keep a copy of a recent manually completed example. Mark the source for every factual statement. Use the [job-and-stopping-point guide](/articles/give-every-agent-a-job-sources-and-stopping-point) to turn that example into a bounded instruction.

## The job repeats for a reason

Confirm that the recurring work still deserves to happen. Ask who uses the output and what decision it supports. If nobody can explain its purpose, consider eliminating the task before building a function for it.

Sort the steps into eliminate, automate, augment, or outsource. Keep a short reason beside each choice. The aim is to select the right treatment for the step, rather than force the whole process through AI.

For a supplier summary, a fixed rule might identify overdue records. AI could help prepare a narrative for review. A person may still need to resolve a disputed commitment with the supplier.

Readiness means you can distinguish those steps. If the proposed function includes several unrelated judgments, split the scope. The [guide to workflows that should stay manual](/articles/when-an-ai-workflow-should-stay-manual) helps examine the parts that need human responsibility.

## The sources have owners and dates

Open the material the function would read. Identify which source controls each fact. If two files disagree, ask the responsible person to resolve the conflict before the trial.

Keep business rules separate from live transaction status. A reporting instruction can explain how to format a supplier summary. The current purchase-order record should supply the actual order status.

[NIST's voluntary AI Risk Management Framework](https://nvlpubs.nist.gov/nistpubs/ai/NIST.AI.100-1.pdf), MAP 1.1, calls for documenting an AI system's purpose and context. Use your source worksheet to make the proposed context inspectable. Source checked 2026.10.26.

You do not need to copy every source into one folder. Record where each fact belongs, who can access it, and when it must be checked. Keep sensitive material outside the trial unless its use is authorized.

## Someone can explain a wrong result

Select a reviewer who knows the job well enough to identify a factual error or unsupported commitment. Give that reviewer the source references and the proposed acceptance conditions.

Ask them to review a historical example. Watch which checks they perform. Turn repeatable checks into explicit instructions, while keeping the judgments that require their expertise visible.

A reviewer who can only say the draft feels wrong needs a clearer source path or acceptance rule. Capture the specific reason: wrong period, missing exception, unsupported date, or incorrect recipient.

Save a correction with the rule it changes. Do not leave it as a private comment that the next run cannot use. The [correction-log template](/articles/ai-correction-log-template) describes how to record the change and its source.

## Review has a place in the working day

Name a primary reviewer and an authorized backup. Decide where drafts wait and how the team sees an unresolved item. Set a rule for what happens when neither reviewer is available.

Holding the output can be the right answer. Do not allow a missing reviewer to become an automatic permission to send. Keep the task's authority consistent during absence or workload pressure.

Ask the reviewer to complete the proposed check during the trial. Observe the actual effort before deciding the function is ready. Avoid promising review time that the team has not tested.

The readiness question concerns the whole path. A draft can be useful while the process around it remains unready. Record that distinction so a successful demonstration does not hide an unresolved handoff.

## Costs have an owner and an enforceable limit

Write the monthly AI spending limit for the proposed function. Name who receives alerts and who can authorize a change. State what the system must do when the limit is reached.

Require a cost line in each run receipt. Include stopped attempts and retries in the record. Keep subscription charges and usage charges visible as separate budget lines when both apply.

List every account the function depends on and the business owner of that account. Confirm who can stop new runs. Do not rely on a spending limit written only in a planning document.

Before approving the trial, ask for evidence that the proposed stop works. A defined limit without a working control leaves a readiness gap. Resolve that gap before allowing unrestricted runs.

## The team can practice failure and recovery

Include cases with missing data, conflicting instructions, and an unauthorized request. Write the expected outcome before running the test. A stop with a clear explanation should count as the correct result when a required source is absent.

Keep the manual path available. Ask an authorized employee to complete the job without the function and explain how work resumes afterward. Record who can restart the system following a correction.

Train people to direct, inspect, and correct the job. GOVERN 2.2 in the [NIST framework](https://nvlpubs.nist.gov/nistpubs/ai/NIST.AI.100-1.pdf) addresses training for AI risk responsibilities. That supports assigning training explicitly. It does not validate this worksheet as a formal assessment.

Use the [pre-production testing guide](/articles/test-an-ai-agent-before-production) for the detailed acceptance cases. Readiness should rest on recorded test results, including the exceptions the function handles correctly.

## Use a worksheet instead of a score

For each question below, attach evidence or name the gap. Do not average the answers into a percentage. A missing source or approval owner can block the proposed job even when other parts look ready.

| Readiness question | Evidence to bring | If it is missing |
|---|---|---|
| What repeats? | One completed example and its purpose | Study the current job |
| Which facts control? | Source list with responsible owners | Resolve source conflicts |
| What is acceptable? | Written output and stopping conditions | Draft acceptance cases |
| Who checks it? | Named reviewer and backup | Assign review responsibility |
| What can it cost? | Limit, alert owner, and stop behavior | Define and test spend controls |
| Who can run it? | Employee practice and a manual fallback | Train before handoff |

Keep the worksheet small enough to use during a real discussion. It should expose the next decision and the person responsible for making it.

## Bring the gaps into the first scope

You can be ready for a business study while still unready for a live function. Bring the current example, source conflicts, and review constraints into that study. They are useful inputs to the task sort.

Choose the first function only after its sources and acceptance line are clear. Test it within a narrow boundary. Expand the work when the evidence supports the next change.

Scale With Search includes the study and task sort in the first working function, then trains the team that will run it. Read the [AI systems scope](/ai-systems), then [send the recurring job and the gaps you found](/work#send-your-brief).
