# Recognize SEO vendor red flags before you commit the budget.

The SEO industry has a credibility problem. Anyone can claim SEO expertise, and results take 6 to 12 months. That delay gives an underperforming vendor a long runway before anyone holds it to account.

An executive who cannot tell a competent vendor from an incompetent one loses budget, time, and market position. The losses compound, because each month with the wrong vendor is a month that competitors spent with the right one.

You can observe the ten red flags below without SEO expertise. They show structural problems in how a vendor operates, not tactical disagreements about keywords.

## 1. Guaranteed rankings

"We guarantee page-one rankings for your target keywords."

No legitimate vendor guarantees rankings, because no vendor controls Google's algorithm. Rankings depend on competitors, algorithm changes, and site authority, and no single vendor controls all of them. A ranking guarantee is either false or covers keywords so obscure that ranking for them has no business value.

Listen for a range with its assumptions instead. For example: "Based on competitive analysis, here are realistic ranking targets for your keywords within 12 to 18 months. Here are the assumptions behind them and the risks that can delay them." An honest vendor projects ranges and names its uncertainty.

## 2. Vanity metrics in proposals and reports

Watch for a proposal or monthly report that leads with these numbers:

- Total keywords on page one, without saying which keywords or why they matter.
- Domain Authority or Domain Rating gains, without a link to traffic or revenue.
- Total backlinks, without their quality or relevance.
- Impressions growth, without clicks or conversions.

All four can rise while business results stall or fall. A vendor can rank 500 irrelevant keywords on page one while your commercial keywords stay on page three.

Demand revenue from organic search, non-branded traffic growth, organic customer acquisition cost (CAC), and share of voice against named competitors. Resistance to outcome reporting often means that the work does not produce outcomes. ## 3. A black-box method

"Our proprietary methodology sets us apart. We cannot share the details."

SEO is not secret. The techniques are well documented, Google publishes its guidance, and practitioners share methods openly. A vendor that claims a secret method either hides legitimate work for no reason or hides questionable work.

Proprietary tools differ from a proprietary method. A vendor can build custom software for reports or analysis, and that is reasonable. The strategy itself (content optimization, technical SEO, and link building) must be explainable in specific, verifiable terms.

Ask: "Walk me through what your team does in month one, month three, and month six. Which deliverables do I receive? Which tools do you use? How do you measure success?" A competent vendor answers in concrete detail. A vendor that hides behind its method answers in generalities.

## 4. No references in your industry

The vendor cannot give references from companies in your industry, at your scale, with similar competition. Its case studies come from unrelated markets or show results that you cannot verify.

Industry experience matters, because SEO strategy differs by vertical. Ecommerce, SaaS, local business, and enterprise B2B each need a different approach. A vendor with deep ecommerce experience can be weak at B2B demand generation, and the reverse.

Ask for three references from companies like yours in industry, size, and competition. Ask each one:

- Did the vendor meet the projections from the sales process?
- How does it respond when problems arise?
- Would you hire it again?

If the vendor cannot produce relevant references, proceed with great caution.

## 5. Long contracts with exit penalties

A vendor that requires a 12-month minimum with steep cancellation penalties insures itself against its own underperformance. If the work is good, you renew without a contract forcing you. If the work is poor, the contract makes you keep paying.

An acceptable structure is a three-month initial commitment followed by month-to-month terms, or a six-month initial term with monthly renewal. The initial commitment is fair, because SEO needs setup time and the vendor needs stability to build a program. Anything past six months up front locks you in before you have data to judge.

Some vendors argue that SEO takes time, so a 12-month contract is necessary. The first part is true. It does not justify lock-in. A vendor with strong results offers an exit and earns each renewal.

## 6. No defined deliverables or timeline

The proposal describes activities such as "ongoing optimization", "content strategy", and "link building" with no monthly deliverables. It gives no content quantities, no audit dates, no link targets, and no milestones.

That vagueness causes two problems. You cannot judge performance, because nothing exists to measure against. The vendor can also move effort from your account to more demanding clients, and you notice only months later when results fall.

Require a monthly deliverables schedule. For example: 4 long-form articles published, 1 technical audit report, 10 links from outreach, and a performance report by the 5th of each month. Activities that nobody specifies do not happen consistently.

## 7. Reluctance to give you access

The vendor creates its own Google Analytics property, Google Search Console verification, or Google Ads account instead of working in yours. It hosts content on its own domains. It controls the login credentials.

This design creates dependency. If you leave, your data, content, and accounts stay with the vendor. Legitimate vendors work inside your infrastructure and give you full visibility.

This point is not negotiable. Your company owns all Google properties, analytics accounts, domain registrations, and content files. The vendor works inside your accounts, with permissions that you grant and can revoke.

## 8. No competitive analysis in the proposal

A vendor that proposes a strategy without analyzing your competitors is guessing. SEO is competitive by nature: your rankings depend on what competitors do as much as on what you do.

A good proposal analyzes the top three to five organic competitors for your keyword set. It compares share of voice, content gaps, and backlink profiles. It ties specific recommendations to those findings.

A vendor that skips this has one of two problems. Either it does not understand why competition matters, or it will not invest effort before the contract. Either way, it predicts how the vendor treats your account after you sign.

## 9. A pitch about tactics, not outcomes

The sales presentation covers technical fixes, content processes, and link techniques in impressive detail. It is entirely about what the vendor does, not what your business gets.

Turn each tactical claim into an outcome question:

| Vendor claim | Your question |
|---|---|
| "We will optimize your site structure." | "What traffic effect will that change produce?" |
| "We will publish 8 articles each month." | "How much organic revenue will those articles bring within 12 months?" |
| "We will build 20 high-quality links each month." | "Which ranking gains will those links drive for my commercial keywords?" |

A vendor that thinks in outcomes answers with projections backed by data. A vendor that thinks in activities says "it depends" and does not do the analysis that would make the answer specific.

## 10. High turnover on your account

Your main contact changes every six months. Each strategy call has different people on it. You explain your business model, competitors, and priorities again and again.

Account turnover does the most operational damage of any flag here. It destroys the knowledge that lets SEO compound, and each change resets the learning curve.

Settle these points before you sign:

- Who is your primary strategist, and how long have they been at the agency?
- What happens if they leave? Is there a knowledge transfer process?
- How many other accounts does your strategist manage?

A strategist with 15 or more accounts cannot give your program the depth it needs. A common estimate for a healthy load is 8 to 12 accounts. Ask for the number directly.

## Evaluate vendors in three steps

### Run the discovery call

Ask these five questions in the first conversation. The specificity, honesty, and depth of the answers tell you more than the polished proposal that follows.

1. "Walk me through a campaign that failed. What happened, and what did you learn?"
2. "How do you measure success? Name the specific metrics you track."
3. "What is your team structure? Who does the work on my account?"
4. "How do you handle a disagreement with a client about strategy?"
5. "What do you need from us to succeed? What does a bad client look like?"

A vendor that answers the first question honestly shows self-awareness. A vendor that dodges it has either never failed, which is unlikely, or will not admit failure, which is a concern.

### Check references

Ask each reference outcome questions:

- "Has the vendor met the targets it projected in the sales process?"
- "How does it handle months when results fall?"
- "Has anything it did, or did not do, ever surprised you?"
- "If you started over, would you hire it again?"
- "What is the single biggest weakness of working with it?"

The last question reveals the most. Every vendor has weaknesses. A reference who cannot name one is either not genuine or has not worked with the vendor long enough to meet a problem.

### Pay for an audit first

Ask each finalist for a paid audit before you commit to a retainer. The audit shows the vendor's depth of analysis, the quality of its recommendations, and its communication style. Treat it as a sample of the ongoing work. If the audit is generic and templated, the retainer work will be too.

Evaluate three to five vendors. Fewer than three limits the comparison, and more than five adds decision fatigue without much new information. Include at least one large agency, one mid-size specialist, and one boutique or freelancer. Each shows a different operating model.

## Read price and size signals

A price far below market is not always a bad sign, but it usually means one of three things. The agency uses junior or offshore staff for execution. It oversells and underdelivers to protect its margin. Or it is new and prices to enter the market. The third case can be a real opportunity if references and a trial period confirm the skill. The first two produce predictable underperformance.

For a smaller business, a freelance SEO consultant often gives better value than an agency. You get direct access to senior expertise without agency overhead such as account managers and project coordinators. The trade-off is capacity: a freelancer cannot scale execution the way an agency team can.

## Recognize a good vendor

Good vendors share five traits:

- **They ask hard questions in the sales process.** They probe your business model, competitors, and SEO history. They challenge your assumptions instead of agreeing with everything to close the deal.
- **They give realistic timelines:** about six months to first results, twelve months to meaningful traffic growth, and eighteen months to mature revenue attribution. A vendor that promises faster results in a competitive market overpromises.
- **They show their work.** Monthly reports list the actions taken, the hours spent, and the measured results. You can verify the work in the published content, the technical changes, and the links.
- **They find problems first.** Before you notice a traffic decline, they have diagnosed the cause and proposed a fix. Proactive communication is the strongest sign of a healthy account.
- **They understand your business, not only SEO.** They ask about revenue targets, competitive position, and growth plans. They explain how the organic strategy supports each one.

## Act when a current vendor shows red flags

1. Document each concern with specific examples.
2. Meet the vendor's account director, not only your day-to-day contact.
3. Present the concerns and ask for a written remediation plan with a timeline.
4. If the plan brings no measurable improvement within 60 to 90 days, evaluate replacements. Keep the current vendor working meanwhile.
5. Switch only when the replacement is ready to start, because a gap between vendors damages organic performance.
