# Hire your SEO team in the order your bottlenecks appear.

The wrong first SEO hire can stall growth for years. Agencies sell strategy, so they steer founders toward a strategist. Other founders hire a link builder first. Both choices spend money without moving the numbers.

This framework orders SEO hires by leverage. The order changes as the company matures. The principle does not: hire for the bottleneck, not for a complete org chart.

Each stage assumes that the previous role's work already functions. A senior strategist hired before you have content to optimize is a head chef hired before you have a kitchen.

## Stage 0: prove that organic traffic converts

Do not hire yet. First prove that organic traffic produces customers.

Write 10 to 15 articles yourself on decision-stage keywords: comparisons, alternatives, and "best X for Y". Use free tools: Google Search Console, Google Keyword Planner, and the free Ahrefs tools. Set up the technical basics: an XML sitemap, meta tags, and internal links.

The threshold is 5 to 10 leads each month from organic, month after month. Before that point, SEO is not your growth lever; it distracts you from finding what converts. Expect 3 to 6 months. If 20 published articles bring no conversions, fix the keyword targets or the offer. SEO is not the problem.

## Stage 1: hire a content producer

**The bottleneck is volume.** You know which keywords convert. Now you need many more pages on the searches around them.

Hire an SEO content writer, full-time or on contract. This person is not a strategist. The writer executes briefs well without heavy oversight:

- Writes 8 to 12 articles each month, of 2,000 to 3,000 words each.
- Follows the templates and competitor analysis you provide.
- Handles on-page SEO: title tags, meta descriptions, H2 structure, and internal links.
- Sources and formats images.

Hire for a portfolio of B2B or technical writing and a grasp of SEO basics. First drafts must be about 80% ready to publish, and the writer must accept feedback. A direct hire cost roughly half the per-word rate that agencies charged in March 2026.

Output rises from two or three articles each month to 10 to 15. If the proven keywords have commercial intent, traffic can grow three to five times over 9 to 12 months. Your role moves to keyword research, briefs, and quality review.

After 6 to 12 months, this writer can become a managing editor or a content strategist. Promote when the work needs less oversight and the writer starts to improve the process, not on tenure alone.

## Stage 2: hire a technical SEO specialist

**The bottleneck is site performance.** You publish 10 to 15 articles each month, but rankings plateau, because technical issues limit crawling or page speed.

This person fixes what content cannot:

- Runs monthly technical audits of crawl health, indexing, and speed.
- Fixes redirect chains, canonical errors, and orphan pages.
- Implements schema markup such as Article, Product, and LocalBusiness.
- Works with developers on site speed and JavaScript rendering.
- Monitors Core Web Vitals and diagnoses regressions.
- Manages XML sitemaps and robots.txt.

Hire someone who can run and read audits in Screaming Frog, Sitebulb, or Lumar (formerly DeepCrawl). The candidate reads HTML, understands basic JavaScript, and knows Google Search Console, PageSpeed Insights, and Lighthouse. Look for proof of fixes on sites of 10,000+ pages.

Content now ranks faster, because Google crawls the site efficiently. Pages stuck at positions 8 to 12 can break into the top 5. Faster pages also convert better. Your role moves to choosing which technical fixes have the best return.

Do not hire this role if the site has fewer than 100 pages. Also skip it on a managed platform with limited technical control, such as Webflow, Shopify, or Squarespace. ## Stage 3: hire an SEO content manager

**The bottleneck is coordination.** Quality drifts without oversight. Writers need briefs, drafts need review, and internal links do not happen systematically.

The content manager runs the production engine:

- Writes briefs from keyword research and competitor analysis.
- Edits drafts for clarity, SEO, and brand voice.
- Manages the content calendar.
- Runs quarterly content audits to prune, merge, and update.
- Works with designers on custom images and infographics.
- Tracks rankings in Search Console and traffic and conversions in GA4.

Hire for three to five years of content marketing or editorial work and strong SEO fundamentals. The candidate can manage two to four writers and works comfortably in Google Analytics and Search Console.

You can now run three to five writers without a matching increase in your own time. Quality rises, and internal linking becomes systematic. Your role moves to choosing the content clusters.

If your first writer has grown into this role, promote that person. An internal promotion works well here, because that writer already knows your voice, product, and audience.

## Stage 4: hire a link building specialist

**The bottleneck is authority.** You publish good content steadily, but sites with stronger link profiles outrank you, and your domain rating (DR) has stopped growing.

The link building specialist earns links:

- Analyzes competitor backlinks to find link gaps.
- Runs outreach to resource pages, broken link targets, and guest post hosts.
- Pitches data reports and studies to journalists.
- Answers journalist request services.
- Builds relationships with industry publications.
- Monitors link quality. Use a disavow file only for a manual action or a clear link scheme; Google ignores most spam links on its own.

Hire for a record of 20 to 50+ links each month from DR 30+ sites. Cold email reply rates must exceed 5%. The candidate knows Ahrefs, Pitchbox, or BuzzStream, and can tell editorial links from directory spam.

As a planning estimate, DR can rise from 30 to 40 into 50 to 60 over 12 to 18 months. Content that could not rank for competitive keywords reaches the top 10, and pillar pages appear on page one for head terms. Your role moves to approving outreach strategy and budget.

Link building is one of the few SEO functions where an agency can cost less than a hire. A reputable agency that earns 20 to 30 quality links each month is often the better first step. Move the work in-house once you need 50+ links each month.

## Stage 5: hire an SEO manager or strategist

**The bottleneck is direction.** You have writers, a technical specialist, a content manager, and link building, but each one optimizes locally. Content does not follow business priorities, technical work is not sequenced, and links point at pages that do not convert.

The SEO manager runs the whole function:

- Sets the quarterly strategy and roadmap.
- Ranks keywords by business objectives.
- Works across product, engineering, design, and sales.
- Runs competitive analysis.
- Forecasts traffic and revenue.
- Splits the budget across content, technical work, and links.
- Reports SEO results to the executive team.

Hire for five to seven or more years of SEO, ideally with team management. Look for a record of 5 to 10 times traffic growth. The candidate connects SEO to business results, manages stakeholders, and presents to executives.

SEO becomes a growth function, not a channel. The manager finds opportunities that the team does not surface: untapped keyword segments, conversion work on high-traffic pages, and product positioning from search demand. Your role moves to quarterly review and large resource decisions.

Do not hire this role too early. A strategist hired before the execution team exists spends most of the time on tactical work, such as writing and technical fixes. You then pay senior rates for an individual contributor.

## Stage 6: add specialists

Once the core team works, add specialists.

**SEO data analyst.** Hire at 50,000+ monthly organic sessions, when you need serious attribution. The analyst builds dashboards, mines data for ranking opportunities, and forecasts project effects. The analyst also tracks funnels by landing page and keyword and runs A/B tests on titles, calls to action, and page structure. Decisions move from best practice to what your data proves.

**Programmatic SEO engineer.** Hire when you need 1,000+ indexable pages without matching content cost. The engineer builds page templates, connects databases or APIs, and enforces quality thresholds. The engineer also monitors indexing and rankings at scale and tunes crawl efficiency. This role suits directories, marketplaces, and multi-location businesses.

**Conversion rate optimization (CRO) specialist.** Hire when organic traffic grows but conversion lags. The specialist tests landing pages, calls to action, and forms, and reads heatmaps and session recordings. The specialist improves conversion without harm to SEO. A 0.2-point conversion gain on 50,000 monthly sessions adds 100 leads each month, with no new traffic.

## Compare roles, pay, and budget shares

Relative pay helps you plan the order of spend without a salary survey at hand. The ratios below come from the ranges this guide published in March 2026, with the content writer as 1.0. Agencies also suit international SEO in markets where you lack language skills. Avoid agencies for strategy and content production. An agency optimizes for its own efficiency, which tends to produce generic content and general advice.

Total SEO spend in the March 2026 ranges grew about two to two and a half times with each of the first two stages. It grew about one and a half to two times with each stage after that. The split within each stage looked like this:

## Avoid six hiring mistakes

**A strategist first.** Strategy without execution produces documents, not traffic. Build the execution team first.

**One generalist for all of it.** An "SEO specialist" who does everything is average at everything. Hire for the bottleneck: content, technical fixes, or links.

**An early promotion.** You need a manager, so your first writer becomes one after six months. That writer has never managed anyone. You now have a weak manager and have lost your best writer. Promote on demonstrated skill, not tenure.

**Tool skill over judgment.** Some candidates know every Ahrefs report but cannot rank keyword opportunities. A candidate with judgment and free tools is worth more.

**Too little content capacity.** Many teams hire one writer and expect 15 articles each month. The result is rushed content or burnout. Plan realistic output for each writer against the article length and depth you require.

**Links before content.** A link builder hired before you have content worth linking to wastes the budget. Links amplify quality; they do not replace it.

## Restructure at four triggers

**Content output exceeds one manager.** At five or more writers for one content manager, split the team into two pods. One pod can own blog content and the other commercial pages. Each pod gets a manager.

**Technical debt grows faster than fixes.** Hire a second technical specialist. Or promote the current one to senior and hire a junior for routine audits.

**Strategy and execution blur.** When the SEO manager spends half the week or more on tactics, hire a director of SEO for strategy. The manager becomes a player-coach.

**Silos form.** When content, technical, and link work run without coordination, make one person own alignment, usually the SEO manager. Run a weekly standup where each specialist names dependencies.

## Hire and keep the right people

Hire junior or mid-level for content production, where you buy volume and coachability. Hire mid-level or senior for technical SEO and strategy. Those roles need pattern recognition from past work, and a junior can make expensive mistakes. Do not skip the content manager for a strategist unless you already run briefs and content workflows well yourself. Most founders do not. The content manager frees the time you need to think about strategy.

If you are not an SEO expert, pay for a trial project. Use a real content brief, technical audit, or link prospect list. Judge the quality, communication, and speed. Do not build an in-house recruiting function for SEO unless you hire 10+ people each year. External marketing recruiters usually charge 15 to 25% of first-year salary.

Offshore hiring works for content, if the writers are fluent in your readers' language and know the domain, and for link outreach. Keep strategy and technical SEO close, because those roles need judgment and real-time collaboration.

Technical specialists are the hardest to replace. Document their processes, and use audit tools such as Sitebulb that produce readable reports. Make sure the SEO manager understands technical fundamentals. To keep people, pay at market rate, show a growth path, and give autonomy. Involve them in planning, explain the reason behind priorities, and let them own results, not only tasks.

## Adjust the order for your business model

The sequence above assumes a content-driven B2B SaaS or service business.
