# Fit SEO work into two-week sprints without stalling feature delivery.

SEO does not fit neatly into two-week sprints, because organic results take months to arrive. You cannot demo a ranking gain at a sprint review. You cannot point at a traffic graph and credit the spike to last sprint's work. The feedback loop runs in quarters, not iterations.

That mismatch leads some product teams to treat SEO as incompatible with agile. It is not. SEO work breaks into sprint-sized tasks the same way as any complex initiative. The difference is what you measure at each boundary:

- **At the sprint boundary:** did the team ship the planned SEO deliverables on time and to specification?
- **At the quarter boundary:** do those deliverables produce the organic traffic and revenue that the forecast predicted?

When you measure execution and outcome separately, SEO fits into agile without distorting either one.

## Choose a capacity model

Three models work. Pick the one that matches the shape of your SEO backlog.

### Dedicated allocation: 10 to 20% of each sprint

Reserve a fixed share of each sprint for SEO. If the team's velocity is 40 story points, give 4 to 8 points to SEO stories in each sprint.

Use this model when SEO is a steady priority and a backlog of ready stories exists. SEO then progresses in each sprint, and the backlog cannot grow without limit.

The risk is waste. The SEO backlog can run empty, or a feature commitment can need the full velocity. Treat the allocation as a soft reservation, not a hard rule. If the SEO backlog is empty, the points go to feature work. If a critical feature sprint needs all capacity, pause the SEO allocation for one sprint. Get the product manager's (PM's) written agreement first.

A floor protects this model. Agree with the team on a minimum, such as 2 to 3 SEO points in each sprint. A pre-agreed floor is stronger than a negotiation over each story in each planning meeting.

### Bundled sprints: one SEO sprint every 4 to 6 sprints

Run one full sprint of accumulated SEO work every four to six sprints. The other sprints are pure feature work.

Use this model when SEO work comes in large pieces that benefit from focus. Examples are a site migration, schema across all page types, or a major technical fix. Engineers switch context less, feature sprints run without SEO overhead, and the SEO sprint ships a large batch.

The risk is delay. With four to six sprints between SEO sprints, an urgent issue can wait for weeks. The SEO sprint can also fill with low-priority work. Keep a small "SEO critical" lane for urgent issues, such as broken indexing or crawl errors on revenue pages. Critical items can enter any sprint.

### Embedded: SEO inside feature stories

Attach SEO requirements to related feature stories, and create no separate SEO stories. If engineering builds a new blog template, the feature story includes structured data, canonical tags, and page speed as acceptance criteria.

Use this model when most SEO work lines up with feature development. It also fits a team too small for a separate SEO backlog. SEO ships with the feature, and nobody fights a separate priority battle.

The risk is that SEO criteria disappear in scope negotiation when the sprint runs tight. Label each SEO criterion inside the story as must-have or should-have. Must-have criteria, such as canonical tags and basic structured data, stay unless the PM approves their removal. Should-have criteria, such as advanced schema or performance work, can flex.

## Run SEO through each sprint ceremony

### Sprint planning

Refine and estimate SEO stories before sprint planning, the same as feature stories. The PM or SEO lead presents each story with its [RICE score](/articles/rice-scoring-seo-prioritization), and the team estimates the effort. In planning, SEO stories compete for capacity in the same backlog as feature stories. In the dedicated model, the highest-scoring SEO stories fill the reserved capacity. The bundled and embedded models enter at a different point, but the refinement requirement is the same.

Before planning, the PM completes four steps:

1. Get the SEO practitioner's review of each story's acceptance criteria.
2. Attach the business context and the reach data to each story.
3. Score each story with RICE, so that planning can compare priority at once.
4. List the dependencies between SEO stories and feature stories.

The SEO practitioner attends planning when the sprint contains SEO stories. The practitioner gives technical context during estimation, answers engineering questions about acceptance criteria, and helps find dependencies. When the sprint has no SEO stories, attendance is optional.

### Daily standup

Track SEO stories like any other work: in progress, blocked, or done. Add one practice. Some SEO stories need a deployment to staging or production before anyone can verify them. Structured data validation, for example, needs live markup. Name that verification step explicitly, so that it does not get lost between code complete and acceptance.

### Sprint review

You can demo SEO deliverables even though you cannot demo rankings:

- **Schema:** show the JSON-LD in the page source and validate it live in the Google Rich Results Test.
- **Performance:** run Lighthouse before and after the change and show the metric difference.
- **Technical fixes:** show the before and after states in Google Search Console, such as indexing status or crawl stats.
- **Content updates:** show the updated page structure, and state the target keywords and the expected effect.

Demo the deliverable, not the outcome. The sprint review confirms that the work shipped correctly. The quarterly review measures the outcome.

### Retrospective

When the sprint held SEO work, add one question to the retrospective. Ask: "Did the SEO stories give engineering clear requirements?" ## Size stories by type

### Technical SEO stories

Technical stories fit sprints best. They have concrete deliverables, testable acceptance criteria, and a clear definition of done. Examples:

- Add canonical tags to all category pages.
- Generate the XML sitemap for dynamically created pages.
- Fix render-blocking JavaScript on landing pages.
- Add hreflang tags for international content.
- Configure robots.txt to block crawls of internal search result pages.

These stories range from 1 to 8 story points, by scope and complexity.

### Content production stories

Content work often spans several sprints, because research, writing, editing, and publishing happen in sequence. Split it so that each sprint delivers an artifact:

1. **Sprint 1:** research and outline. Deliver the keyword analysis and the outline for approval.
2. **Sprint 2:** draft and edit. Deliver publication-ready content.
3. **Sprint 3:** publish and optimize. Deploy the content, add internal links, and add structured data.

### Analysis stories

Analysis stories feed future sprints. Examples are a competitive keyword gap analysis and a technical audit of one site section. Others are a review that finds refresh candidates and a behavior analysis of organic landing pages. They produce documents or datasets, not deployments. Size them at 1 to 3 points, and treat the output as input to the next planning session.

### Maintenance stories

Recurring tasks keep the site healthy. Fix broken internal links from the weekly crawl. Update the XML sitemap for new and removed pages. Resolve crawl errors from Google Search Console, and review redirects from retired pages. Bundle these into one recurring "SEO health check" story of 2 to 3 points in each sprint. The assigned developer picks items from the maintenance queue by severity.

## Manage the SEO backlog in three lanes

**Critical: fix now.** Issues that hurt organic performance today. Examples are crawl errors on revenue pages, broken canonical tags that send Google to the wrong URL, and rendering failures that block indexing. These enter the current sprint under any model. Handle a critical issue that appears mid-sprint like other unplanned work. The PM weighs its effect against the work in progress and trades scope if necessary. An issue that affects revenue does not wait for the next sprint.

**Strategic: plan next.** Initiatives tied to growth goals: new content clusters, schema rollouts, and performance work on high-traffic pages. These compete in the RICE-scored backlog.

Refine the SEO backlog every two weeks, at the sprint boundary. The PM and the SEO practitioner review three things:

- New items since the last session, from audits, competitor monitoring, or Search Console alerts.
- Priority changes from new data: traffic shifts, competitor moves, or algorithm updates.
- Stories that are ready for planning, with requirements complete, acceptance criteria defined, and an estimate.

Many SEO stories depend on work outside engineering. Content stories depend on writers and editors. Link results depend on external outreach. Competitive analysis depends on SEO tool data. Map these dependencies in the project management tool, and schedule the dependent work before the sprint that needs it. A publishing story cannot enter a sprint before the content is written and approved.

If the team has no SEO practitioner, the PM writes SEO stories from audit findings, Search Console data, and competitive analysis. An external consultant can run periodic audits that fill the backlog. Someone must review organic health on a schedule and turn the findings into ready stories. That person can be the PM, a marketing manager, or a fractional consultant.

Balance content and engineering work by capacity. In a sprint with free engineering capacity, take technical SEO stories. When engineering is fully committed to features, take content stories that need no engineers. Examples are briefs, keyword research, and refresh plans. SEO then moves forward whatever the engineering load.

## Measure sprints and quarters separately

**Leading indicators, reported each sprint,** confirm that SEO work shipped correctly:

- **Delivery rate:** the share of planned SEO stories completed in the sprint.
- **First-pass acceptance:** the share of deployed SEO work that passed all criteria on the first check. Track rework.
- **Indexing:** whether new content was indexed within 7 days, from Search Console.
- **Technical health:** whether the site audit score in Screaming Frog or Ahrefs held or improved. Treat the tool score as a trend line, not a goal.

**Lagging indicators, reported each quarter,** show whether execution produces business results:

- Non-branded organic traffic growth.
- Organic revenue attribution.
- Share of voice against competitors.
- Ranking gains for target terms.

The PM reports leading indicators each sprint and lagging indicators each quarter. This split stops the team from judging a long-cycle outcome at a short-cycle interval.
