# Assess SEO skills by level to close the gap before your next promotion.

Most SEO practitioners stall because they master execution, such as audits and content, and never build strategic skills. A junior specialist with only keyword research and on-page work hits a pay and scope ceiling. Technical SEO or data analysis lifts that ceiling. A senior manager who cannot report SEO in board metrics does not become a director. Those metrics include customer acquisition cost (CAC), payback period, and market share.

This matrix maps four skill dimensions across six career levels, each with competencies, a mastery threshold, and self-test tasks. Use it to find gaps, choose what to learn, and argue for a promotion. ## Define the four skill dimensions

## Rate yourself in five steps

1. Identify your current level from the sections below.
2. Rate each competency from 0 (no experience) to 5 (expert). A 3 means competent.
3. List the gaps: competencies at your level that you rate below 3.
4. Rank the gaps by effect. Individual contributor (IC) roles gain most from technical gaps, and leadership roles from strategic gaps.
5. Write a 90-day learning plan with courses, projects, and a mentor.

You are ready for promotion when all five statements are true:

- [ ] You manage one person (IC to manager) or managers (manager to director).

## Junior specialist or analyst (0 to 2 years)

You execute SEO tasks under supervision. You are measured on audits, briefs, and reports delivered.

To reach senior specialist, work without supervision and fix technical issues alone. Influence keyword targets, and communicate clearly with engineering and design.

## Senior specialist or strategist (3 to 5 years)

You own one workstream, such as content, technical SEO, or link building, with little supervision. You are measured on organic traffic growth, top-10 rankings, and conversion rate.

Interaction to Next Paint (INP) replaced First Input Delay as a Core Web Vital in March 2024. Since August 2023, Google shows FAQ rich results only for well-known government and health sites. Since September 2023, it shows no HowTo rich results.

To reach manager, manage one or two junior specialists and own OKRs for traffic, conversions, and revenue. Influence engineering and product roadmaps. Report to executives and ask them for resources.

## SEO manager (5 to 8 years, 2 to 5 direct reports)

You manage the team, set strategy, allocate resources, and report to a marketing director or VP of growth. You are measured on organic revenue contribution, organic CAC, and team development.

To reach senior manager or director, manage managers and own a cross-channel strategy with content and conversion rate optimization (CRO). Influence company-wide product and go-to-market strategy. Deliver a 12- to 24-month vision that executives fund.

## Senior manager or lead (8 to 12 years, 5 to 10 direct reports)

You run complex programs or several teams on 12- to 24-month plans. You own a larger budget, influence product and engineering, and report to a VP of marketing or CMO.

To reach director or VP, run the organic P&L as a revenue line, not a cost center. Influence board decisions on fundraising and market position. Present to investors, partners, and conference audiences.

## Director of SEO or growth (10 to 15 years, 10 to 30 indirect reports)

You lead SEO or multi-channel growth and report to a VP of marketing, CMO, or CEO. You are measured on organic contribution to revenue, often 30 to 50% of new customers.

To reach VP, own multi-channel growth, not SEO alone. Influence fundraising, IPO, and acquisition decisions, and build a known record in the industry.

## VP of SEO or growth (15+ years, 30 to 100+ indirect reports)

You are a C-suite or near-C-suite executive. You own all acquisition channels, or SEO at very large scale, and report to the CMO or CEO.

From VP, the next steps are CMO, CEO of a growth-stage startup, board member, venture partner, or fractional executive. The CMO step is rare from a pure SEO background.

## Plan the order in which you learn

At the junior level, learn keyword research and on-page work first, for about 3 months. These pay off at once. Add technical SEO next, for about 3 months, to stand apart from content-only specialists. Add analytics last, once you have traffic and conversions to analyze.

To move from execution to strategy, set direction in your current role. Recommend content priorities, propose technical fixes to engineering, and present results to stakeholders.

Choose a specialist or generalist path on purpose. Specialists in technical SEO, link building, or international SEO can reach senior-manager pay as ICs but rarely manage teams. Generalists earn less as ICs but can grow into director and VP roles. For director and VP roles, the deciding skill is strategic influence: budget, headcount, sprint capacity, and aligned teams. That needs financial fluency (ROI, CAC, payback), board and CTO relationships, and the ability to develop leaders. If you cannot justify SEO investment to a CFO, you stop at senior manager.

Expect 10 to 15 years from junior to director in high-growth companies. Enterprises and agencies take 15 to 20. A fast track takes about 11 years: 2 to senior, 3 to manager, 3 to senior manager, 3 to director. It needs fast skill growth, rising SEO revenue during your tenure, and early team management. Agencies have few director roles, because their teams and budgets are smaller.
