# Compare SEO pay offers by level, company type, and equity risk.

You hold two offers for an SEO manager role. One is from a Series B SaaS startup, with a lower base and an option grant that vests over four years. The other is from a large agency, with a higher bonus and no equity. The headline numbers do not tell you which offer pays more. The operating context does: how the equity can end, how stable the cash is, and how fast you learn.

This guide shows how SEO pay is built at each level and in each type of employer. It gives relative figures, not currency amounts, because a pay table goes stale within a year. For current numbers, use a salary survey for your country and city, dated within the last six months. Then use the ratios and methods here to read those numbers.

The ratios below come from the pay ranges that this guide published in March 2026. They are not survey data. Treat them as a structure to test against current data, not as a quote.

## Know what each level owns

Pay follows scope. Before you compare offers, confirm that both titles describe the same job.

A "manager" title at a small agency can carry specialist scope. A "specialist" title at a large company can carry manager scope. Compare scope first and title second.

## Read base pay as a ratio to the specialist level

For in-house roles at growth-stage companies, the March 2026 ranges put base pay at each level in this ratio to the specialist base:

Two patterns matter more than any single number. First, the largest step in base pay comes at the move from senior specialist to manager, when you take on people. Second, above the manager level, base pay grows slowly, and equity and bonus carry most of the increase.

A senior specialist who stays an individual contributor (IC) can still earn well. Technical SEO and link building specialists who stay ICs reached manager-level base pay in the March 2026 ranges.

## Compare agency, in-house, and enterprise offers

Each employer type pays in a different mix.

**Agencies** paid a base of about 80 to 85% of the enterprise in-house base at the same level, and no equity. Small agencies (under 50 people) paid less than large agencies. Bonuses at agencies are tied to client retention and revenue growth, at about 10 to 20% of base for managers. The trade is speed. Agency specialists often reach senior specialist or account manager in 18 to 24 months, because client variety builds skill fast. Agency pay also has a lower ceiling: director pay at agencies stayed well below in-house director pay.

**Startups and scale-ups** pay a mid-range base plus equity. Equity is a larger share of total pay at each level up the ladder. In the March 2026 ranges, equity was about one-sixth of total pay for a scale-up specialist. It was about a quarter for a senior specialist. It reached a third for a director at a late-stage company. In-house specialists take two to three years to reach senior, which is slower than at an agency, but they build deeper domain knowledge.

**Enterprises and public companies** pay the highest base and bonus, with restricted stock units (RSUs) that vest on a schedule, often quarterly. RSUs in a public company can be sold after they vest, so count them as real pay. At the VP level in the largest public tech companies, RSUs made up about 40 to 60% of total pay.

Bonus targets rise with level:

## Adjust for location

Location changes the base. Apply these multipliers to a national remote baseline. They are from March 2026 and carry the same limit as the ratios above.

As of March 2026, most tech companies paid remote staff on national averages or on location-adjusted bands. Those bands sat 20 to 30% below San Francisco and New York. A small minority of companies pay the same salary in every location. Ask which model the employer uses before you compare a remote offer with a local one.

## Put a risk-adjusted value on startup equity

Startup equity cannot be sold until an exit, and most grants never pay out. A commonly cited estimate is that about 90% of startups fail. Value equity in four steps.

1. Calculate your ownership. Divide your options by the fully diluted share count, including the option pool. For example, 10,000 options over 10,000,000 shares is 0.1%.
2. Estimate the exit valuation. Start from the last priced round, and ask the company for it. Adjust for the stage and for the dilution that later rounds bring.
3. Calculate the payout. Multiply your ownership by the exit valuation. Subtract the cost to exercise, and treat the result as pre-tax.
4. Discount for the chance of an exit. Multiply the payout by the probability for the company's stage, from the table below.

Suppose the payout at exit is 100 units, and the company is at Series B with a 15% exit estimate. The expected value is 15 units. Compare that expected value, spread over the vesting period, with the cash gap between the offers.

Typical grant sizes in March 2026, as a share of the company:

| VP | 0.25 to 1.00% (late stage) | RSUs, often refreshed each year |

A later-stage grant is a smaller percentage of a company with a higher valuation. Its expected value can exceed an earlier grant. Directors sometimes negotiate performance-based refreshes: extra grants when revenue or growth targets are met.

## Decide between base and equity

Negotiate base first if you need the cash flow for rent, loans, or family costs. Equity can stay illiquid for five to ten years, or forever. If you are financially stable, negotiate equity. Startups often have more room on equity than on cash, because equity dilutes the founders but does not spend runway.

Seed and Series A equity is close to a lottery ticket. Series C to D equity is worth weighing if you believe in the company and can accept less cash. Pre-IPO equity is often a good trade. Accept a cash gap only when the expected value of the grant over vesting is several times that gap. Enterprise RSUs are liquid and predictable, so count them in full.

## Price freelance work against a salary

Freelance rates follow specialization more than years. Technical SEO, JavaScript rendering, and enterprise migration specialists charge about twice what generalists charge for keyword research, on-page work, and briefs. Strategic consultants who run audits, growth strategy, or fractional leadership charge the most.

Most freelancers bill 20 to 30 hours each week, not 40. The rest goes to client acquisition, admin, unbilled work, and gaps between contracts. At 25 billable hours for 50 weeks, you bill 1,250 hours each year. A full-time employee works about 2,000 hours. To gross the same amount as a salary, your hourly rate must be about 1.6 times the salary divided by 2,000.

Gross is not net. In the worked example below, costs and unbilled time take about 37% of gross:

Freelancing gives higher hourly earnings, a flexible schedule, client variety, and business deductions such as a home office. It costs you income stability, benefits such as retirement plans and paid leave, and any equity. It also brings the self-employment tax and the time you spend to win clients. In-house work gives a stable salary, benefits, possible equity, and a clearer career path. It can bring slower pace and more internal politics, and startup equity often ends worthless.

Freelancing at the entry level is hard, because clients ask for a portfolio and references. Client acquisition can take 20 to 40% of your time. Freelancing works best for SEOs with five or more years of experience and an established network. ## Plan the career path as well as the offer

Early growth is fastest at an agency. The ceiling is higher in-house. A common path starts with two to three years at an agency for a fast skill ramp. From senior specialist, the paths split three ways. You can become an SEO manager, stay on a specialist IC track, or move into growth marketing. From manager, the paths go to senior manager, to director of SEO or growth, or toward a CMO track. The CMO track is rare from an SEO-only background, because it needs breadth in paid, brand, or product marketing.

Directors move to VP of growth (paid, organic, partnerships, and affiliate), VP of marketing, or CMO. Some leave for fractional leadership across three to five companies, join venture firms as entrepreneurs in residence, or start agencies. VPs move to CMO, to CEO of a growth-stage startup, or to fractional executive work across five to ten companies.
