# Assign SaaS SEO work by role so the organic channel stops stalling.

In most SaaS companies, SEO work splits across four or five people, and nobody owns the handoffs. The founder picks the market. The product manager (PM) decides what content to write. Engineers decide whether Google can index the site. Growth marketers turn visitors into trials. When those boundaries blur, SEO stalls in a loop of "waiting on engineering."

Tie all roles to three shared metrics: organic monthly recurring revenue (MRR), organic customer acquisition cost (CAC), and trial-to-paid rate. SEO stalls when each role improves only its own number, such as press mentions, deploy counts, or clicks. The figures below are sample data. Replace them with your own keyword research, analytics, and billing numbers.

## Founder: choose the market and set the quarter

The founder decides the buyer persona, the problem, and the role of SEO. In product-led growth (PLG), SEO is often a primary channel. In sales-led growth, it is often a support channel.

### Weeks 1 and 2: measure search demand

Use keyword research to size the market. Suppose you build project management software. Add up the monthly search volume for three keyword groups (sample figures):

Total demand is about 80,000 searches each month. Run the funnel math:

1. Multiply demand by the expected CTR. At 12% for position 3, that gives 9,600 visitors each month.
2. Multiply visitors by the trial rate. At 5%, that gives 480 trials.
3. Multiply trials by the trial-to-paid rate. At 20%, that gives 96 paid customers each month.
4. Multiply paid customers by your average revenue per user (ARPU). The result is the MRR that SEO can add each month.

Use the demand total as a channel test. Below 10,000 monthly searches, the market is too early or too narrow for SEO to lead. Put effort into community, partnerships, or paid search first. Above 100,000 monthly searches, SEO is strategic. Give it 20 to 30% of the marketing budget.

### Weeks 3 and 4: choose horizontal or vertical positioning

Horizontal positioning targets broad keywords such as "project management software". The market is the largest. The cost is competition from Asana, Monday.com, and ClickUp, generic content, and 12 to 18 months to rank.

Vertical positioning targets niche keywords such as "project management for construction". Competition is lower, pages often rank in 6 to 12 months, and content can address specific pain points. The market is smaller: you must win 5 to 10 verticals to match horizontal traffic.

Before Series A, go vertical, because you cannot outspend Asana on content. Win "project management for marketing agencies" first. After Series A, expand to horizontal keywords and keep the vertical content as your moat.

### Weeks 5 to 8: set the quarter's SEO OKRs

Objective: make SEO a scalable acquisition channel. Key results, with sample targets:

1. Publish 20 high-intent pages: comparison pages, use case pages, and how-to guides.
2. Reach 10,000 monthly organic sessions by the end of the quarter, from a 1,000 baseline.
3. Convert organic traffic to trials at 3%, from a 1% baseline.
4. Reach a set MRR target from organic-sourced trials by the end of the quarter.

The growth marketer owns KR1, the PM owns KR2 and KR3, and the founder owns KR4. Review progress each week in the leadership standup.

After the first quarter, the founder spends about one hour each week on SEO. Review organic MRR by lead source in the CRM or billing system. Approve large content bets, such as 50 "[Competitor] alternative" pages. Take blocked cross-team work, such as schema work, to the CTO. Each quarter, if organic CAC is well below paid CAC, move budget from paid to organic.

## Product manager: turn user intent into a content roadmap

The PM knows which features confuse users, which use cases drive adoption, and which objections stall conversions. Each maps to a content type: documentation, case studies, and comparison content.

### Weeks 1 and 2: map the user journey to content types

Write decision-stage content first, then consideration, then awareness. As a planning estimate, decision-stage keywords such as "[Competitor] alternative" convert to trials at 5 to 15%. Awareness keywords such as "what is project management" convert at under 1%. Publish 20 to 30 decision-stage pages before any general tips posts.

### Weeks 3 and 4: take keywords from support tickets and sales calls

Read the last 100 support tickets and sales call transcripts. Look for repeated questions:

- "How do I connect this to Slack?" becomes a Slack integration guide for "project management Slack integration".
- "Can this work for remote teams?" becomes a page for "remote team project management software".
- "We are comparing you to Asana" becomes "[Your product] vs. Asana", for "Asana alternative".

### Weeks 5 to 12: write briefs and review drafts

Each brief names the H1, the target keyword, and the search intent: informational, commercial, or transactional. It gives an outline from competitor analysis and user questions. It sets a word count: 1,500 to 2,500 for posts, 2,500 to 4,000 for pillar pages. It lists the internal links, the CTA, and the acceptance criteria.

The PM reviews each draft for product accuracy: current features only, and links to the right product pages. The PM's weekly SEO hours also cover the backlog rank, a check of which pages drive trials, and landing page work with engineering.

## Engineering: make the site crawlable, fast, and structured

Engineers control whether Google can crawl, render, and index the site. Most SaaS products use React, Vue, or Angular. Client-side rendering delays content. Lazy-loaded components can hide content from crawlers, and dynamic routes can fall out of the sitemap.

### Weeks 1 and 2: choose a rendering strategy

| Hybrid: SSG for marketing, SSR or client-side rendering (CSR) for the app | Each page type gets the right method | Two rendering paths to maintain | Most SaaS companies |

### Weeks 3 and 4: meet the Core Web Vitals thresholds

Core Web Vitals are part of Google's page experience ranking signals. Each has a "good" threshold and usual fixes:

- **Largest Contentful Paint (LCP), 2.5 seconds or less.** Serve WebP and responsive images with the `picture` element. Lazy-load images below the fold, inline critical CSS, and defer other JavaScript.
- **Interaction to Next Paint (INP), 200 milliseconds or less.** Split JavaScript bundles and break long tasks into smaller ones. Load scripts with `async` or `defer`, and remove unused third-party scripts. INP replaced First Input Delay as a Core Web Vital in March 2024.
- **Cumulative Layout Shift (CLS), 0.1 or less.** Set width and height on images and iframes. Do not inject content above existing content. Preload fonts.

Run Lighthouse CI in the deployment pipeline. Fail the build if LCP exceeds 3 seconds or CLS exceeds 0.2. The [Core Web Vitals developer guide](/articles/core-web-vitals-developer-guide) gives the debugging steps for each metric.

### Weeks 5 to 8: add structured data and the sitemap

Add JSON-LD for `SoftwareApplication`: `name`, `description`, `operatingSystem`, `applicationCategory`, `offers`, and `aggregateRating` if you have reviews. Add `Organization`: name, logo, address, and social profiles. Validate each type with the Google Rich Results Test. Rich results such as star ratings can raise CTR.

Older SaaS plans also add `FAQPage` and `HowTo` markup, but two 2023 changes remove that reason. Since August 2023, Google shows FAQ rich results only for well-known government and health sites. Since September 2023, Google shows no HowTo rich results.

Put marketing pages, docs, API docs, case studies, integration pages, and comparison pages in the XML sitemap. Keep out user dashboards, admin pages, and parameter URLs such as `?sort=` and `?filter=`. Submit the sitemap in Google Search Console and Bing Webmaster Tools. Regenerate it on each publish, and keep each `lastmod` date accurate. Google deprecated its sitemap ping endpoint in June 2023. For Bing and other engines that support it, IndexNow can announce new URLs.

From month 3, the sprint SEO capacity fixes 5xx and 404 errors from Google Search Console and broken links from a monthly Screaming Frog crawl. It adds schema as the product changes, such as `VideoObject` for video tutorials. It also deploys winning landing page tests.

## Growth marketer: ship content, links, and conversion tests

Growth marketers write content, earn backlinks, improve conversion, and measure return. They ship weekly and stop what does not convert.

### Weeks 1 to 4: launch a content cluster

A content cluster groups articles around one pillar page. Here the pillar is a guide of 3,000+ words for "project management software". The cluster pages target "agency project management software", "remote team project management", "agile project management tool", and "free project management tool".

### Weeks 5 to 8: earn backlinks

Five methods earn links for a SaaS site:

- **Data studies:** publish original research, such as an annual remote work report. Journalists and bloggers link when they cite the data.
- **Guest posts:** write for publications above domain rating (DR) 50, with one contextual link. Google's spam policies treat large guest post campaigns with keyword-rich anchors as link spam, so keep them few.
- **Comparison pages:** find users of competitor products on Reddit, X, and social listening tools. Offer a fair comparison page as a resource.
- **Integration directories:** integrate with Slack, Zapier, or Salesforce, and ask for a directory listing.
- **Podcasts:** appear as a guest and ask for a link in the show notes.

Target 10 to 20 new backlinks each quarter from sites above DR 40. Quality matters more than volume.

### Weeks 9 to 12: convert organic visitors

A paid visitor lands on a narrow page with one CTA and no navigation. An organic visitor lands on a blog post or help page and browses.

Put a trial CTA after the first 500 words and another before the conclusion. Add a sticky CTA bar. Test an exit-intent offer, such as a checklist or a first-month discount. Retarget organic visitors with ads, such as "Still comparing project management tools? See how [Your product] compares."

Test CTA copy, such as "Start free trial" against "Get started free". Test placement, and an email-only form against a longer one. Keep the variant with the highest trial signup rate.

After the first quarter, the growth marketer ships two or three posts or landing pages each week. Outreach, partnerships, and PR earn 5 to 10 backlinks each month. The weekly report shows organic sessions, trial signups, organic MRR, organic CAC, and the largest funnel drop-off.

## Customer success: turn repeated answers into help articles

Support teams produce search content as a side effect. When a question reaches support three or more times, the agent flags it. The customer success manager then writes a help article of 300 to 800 words, with screenshots and steps. The next user with that question finds the article and does not open a ticket.

Target "[Your product] + [feature or question]" keywords, such as "export data from [Your product]". Answer the "People also ask" questions for your brand: what the product is, how it works, and what it costs. Link each help article to the related product page. Help articles often rank fast, because competition is low and the intent is specific.

## Use one ownership matrix

Hire a dedicated SEO manager when organic brings more than 20% of new customers. Content output of 10 to 20 pieces each month is the second trigger. At that point, link outreach is a full-time job, and technical debt grows faster than a shared team clears it. ## Measure SEO by paid customers, not traffic

The common SaaS SEO failure is 100 awareness posts, traffic that does not convert, and the verdict that SEO does not work. Measure trials and MRR, not sessions. For a PLG product, track four numbers each month. The targets are planning estimates, not benchmarks:

- **Organic trial rate:** trial signups divided by organic sessions. Target 3 to 5%.
- **Trial-to-paid rate:** paid conversions divided by trials. Target 15 to 30%.
- **Organic MRR:** recurring revenue from the organic lead source.
- **Organic CAC:** SEO spend divided by new paid customers from organic. Target 30 to 50% of paid search CAC.

Months 1 to 3 ship content and technical foundations, with no rankings yet. In months 4 to 6, pages reach positions 5 to 15, and organic trials start. In months 7 to 9, pages reach positions 3 to 7, and the first paid cohort arrives. From month 10, organic MRR grows with ARPU and trial volume. After 18 to 24 months, organic can bring 30 to 50% of new MRR.

Do not judge the SEO return before month 9.
