# Run SEO and paid search as one channel so each makes the other cheaper.

Your SEO team and your paid search team work for the same customers on the same results page. In many companies they operate as rivals. They build duplicate landing pages, target conflicting keywords, and share no data. A large part of the search budget pays for the same click twice. It pays once for an ad and once for content on a keyword the site already holds.

Run the two as one feedback loop instead. Paid search gives speed and precision: you can test 100 keywords in a week and measure conversion rate by the hour. SEO gives scale and margin: once a page ranks, each click has no media cost. Paid search validates keywords fast. SEO scales the winners. Both channels share conversion data to improve bids and content.

## Understand why the teams fight

Budget attribution is the first cause. When organic and paid report to different leaders with separate budgets, they compete for credit. The paid team claims conversions from branded search, which organic results would often capture anyway. The SEO team claims traffic that ads primed. Each team optimizes its own metrics, such as click-through rate (CTR), cost per click (CPC), or rankings. Nobody optimizes shared outcomes, such as revenue and CAC payback period.

Structure is the second cause. SEO often reports to content marketing or product. Paid search reports to performance marketing or growth. The teams attend different meetings and use different tools, such as Ahrefs and Google Ads. SEO measures in quarters, and paid search measures in days. Nobody owns the whole search channel, so nobody designs the handoffs.

Silence creates the third problem: cannibalization. The paid team bids on keywords where the site already ranks first. The SEO team writes for keywords that do not convert, because the paid team never shared its conversion data. Both teams build landing pages for the same terms, and neither links to the other. The fix is one search leader, shared KPIs, and structured data handoffs:

- One person owns the search channel's results: organic plus paid revenue, blended customer acquisition cost (CAC), and total impression share.
- The two teams report progress weekly and share keyword and conversion data continuously.
- The two teams design landing pages together.

The incentive changes from "my channel performed" to "search grew profitably".

## Share keyword data in both directions

### Let paid search test keywords for SEO

Paid search is a keyword test lab. Launch 100 keywords with a small test budget, and within days you see which ones convert. Use the result to order SEO content production. If "project management software for remote teams" converts at 8% in Google Ads and "best project management software" converts at 2%, write the remote teams article first.

### Let SEO find keywords for paid search

Search Console shows long-tail queries with impressions and few clicks, usually at positions 10 to 20. Send them to the paid team for a quick test. If they convert, bid on them and write content for them. If they do not, drop them from the SEO plan. This saves months of writing for a keyword with no commercial intent.

Search Console also finds niche queries that do not yet justify an article, such as "project management software for construction teams with offline mode". Add them to paid search as exact match keywords, and test them with a small budget. Write the content only if they convert.

### Share the negative keywords

Paid search finds queries that bring traffic and no conversions, such as "free project management software". Add them to the SEO exclusion list, and spend no writing effort on them. SEO finds pages that rank well but do not convert. Pause the paid bids for those queries.

### Track keywords in one place

Build one sheet or dashboard in Airtable, Google Sheets, or Looker Studio. Combine three data sets:

1. Paid performance by keyword: impressions, clicks, conversions, and cost per acquisition (CPA).
2. Organic performance by keyword: position, clicks, and CTR from Search Console.
3. Content status: brief written, article published, page indexed.

Give each keyword a primary owner and a status. A keyword moves through the stages "paid testing", "SEO in progress", "both active", and "organic mature". Update the sheet weekly.

For example, "project management software for agencies" starts in paid testing. It moves to SEO when the test converts. Both channels stay active while the page climbs. SEO owns it alone once the page ranks in the top 3.

### Run the loop

1. The paid team tests 50 new keywords over 2 weeks with a fixed test budget.
2. Ten keywords convert below the target CPA. The team flags them as SEO priorities.
3. The SEO team publishes content for those 10 keywords within 30 days.
4. When a page ranks in the top 5, the paid team cuts its bid for that keyword by about half.
5. The paid team moves the budget to the next batch of 50 keywords.

## Build landing pages together

Paid landing pages are built for conversion: tight copy, one call to action, little navigation, and tested headlines and images. SEO pages are built for depth: long guides, internal links, and schema markup. They serve different funnel stages, but each should inform the other.

### Test conversion elements in paid first

Run tests on paid landing pages:

- Headlines: benefit-led or feature-led.
- Call-to-action copy: "Start Free Trial" or "Get Started".
- Form length: email only, or a full demo request.

Apply the winners to SEO pages. If "See How It Works" beats "Request Demo" by 40% on paid pages, update the calls to action on the SEO product pages to match. For test design, read [SEO A/B testing methods](/articles/seo-ab-testing-methods).

### Build hybrid pages for high-value keywords

For keywords where you want an organic ranking and an ad, such as "enterprise project management software", build one hybrid page. The top half converts: headline, benefits, call to action, and form. The bottom half teaches: detailed features, common questions, and internal links. Paid visitors act in the first screen. Organic visitors scroll for depth.

Do not use a pure paid landing page, with no navigation and thin content, for organic search. It will not rank. Do not use a pure content page, with no clear call to action or form, for paid traffic. It will not convert.

### Use SEO content to nurture paid visitors

When a visitor clicks an ad and leaves, retarget them with ads that link to guides, case studies, and comparison pages. The path changes from "ad, landing page, exit" to "ad, landing page, content, later conversion". Measure it with conversion paths in GA4, which show journeys with both paid and organic touches.

### Link across the two page types

Paid landing pages link to relevant guides and case studies in the footer or sidebar. SEO content links to the product and pricing pages that ads often target. The links spread link equity and keep visitors on your site across sessions.

## Decide who owns branded search

Branded search causes the most arguments. The SEO team says: "We rank first for our brand, so why pay for clicks?" The paid team says: "Competitors bid on our brand, so we must defend it."

Both are right, at different times. Run branded ads only when competitors bid on your brand. Check Auction Insights in Google Ads. If competitors' impression share on your brand terms exceeds 10%, run the branded campaign. Below 5%, pause it and let organic results carry the traffic. Check weekly, and restart the campaign when a competitor appears.

For non-branded keywords where you rank first and nobody bids against you, pause the ads. Your first organic result then collects the click with no media cost.

Optimize branded ads for CTR, not conversion rate. A branded query names your company, so its conversion rate is usually high. The job is to take the click before a competitor does. Add sitelinks to product, pricing, and contact pages. Add callouts, such as a trial offer or 24/7 support, and structured snippets for product categories. Take as much of the results page as you can.

Use branded search as a funnel diagnostic:

- Falling branded search volume points to weak awareness work upstream: paid social, PR, or content distribution.
- A falling branded conversion rate points to a landing page or product problem.
- Falling branded impression share means competitors outbid you.

## Report on the channel, not the teams

Channel metrics, such as organic sessions and paid conversions, are diagnostics. The goal is the whole search channel's contribution to revenue, at a target blended CAC. When organic CAC is much lower than paid CAC, the blended CAC depends on the mix. Optimize the blend, not each channel alone.

### Use multi-touch attribution

GA4 data-driven attribution spreads credit across touches. A common path: the user clicks an ad first, browses, returns through organic search, and converts. Last-click attribution gives all the credit to organic search and ignores the ad that introduced the user. Data-driven attribution shares the credit. Measure synergy with three numbers:

1. The share of conversions with both paid and organic touches.
2. Blended CAC: total search spend ÷ total search conversions.
3. Combined impression share, organic plus paid.

If blended CAC improves and impression share rises, the synergy works. If users convert through one channel or the other and rarely both, it does not.

### Test incrementality

Pause branded paid campaigns for 2 weeks in one test market. Measure how much of the lost paid traffic moves to the organic result. If organic results absorb 80% or more, the branded ads are mostly waste in that market. If they absorb under 50%, the ads are incremental. Scale to match.

### Set shared and team KPIs

This structure aligns both teams to shared outcomes and leaves each team its own tactics.

## Connect the technical systems

Link Search Console to Google Ads. The link turns on the "Paid and organic" report in Google Ads. The report shows the queries where you have an ad, an organic result, or both. Both teams can see the overlap.

Use one Google Tag Manager container. Paid and organic conversions must fire the same events for form submissions, button clicks, and purchases. If paid search counts with Google Ads tags and SEO counts with different GA4 events, the numbers never reconcile.

Track rankings and paid keyword data in one tool, such as Ahrefs, Semrush, or a custom API connection. Show each keyword's organic position, organic clicks, paid impressions, paid clicks, paid CPA, and content status. Update it weekly.

Adjust bids automatically from organic rankings. Google Ads scripts or tools such as Optmyzr and Adalysis can cut a bid when the organic ranking improves. For example, cut the bid 30% when a keyword moves from position 7 to position 3. Raise it 30% if the keyword falls back to position 7. You stop overpaying for keywords you hold, and you defend keywords where the ranking slips.

## Share what the ads learn about copy

Responsive search ads test up to 15 headlines and 4 descriptions and rate each headline's performance. They give you tested headlines at scale. Use the winners in SEO titles and H1 headings.

For example, suppose "Project Management Software That Actually Works" gets 8% CTR and "Best Project Management Software" gets 4%. Update the pillar page's title and H1 to the stronger headline. Both channels then gain from the better copy.

Use high-performing ad copy as a content outline. An ad that says "Plan, track, and ship in one tool. Built for small teams. Start in 60 seconds." shows three user priorities: one tool, small teams, and fast setup. Give the SEO article an H2 for each one: "All-in-one workspace", "Plans for small teams", and "5-minute setup guide".

## Attack competitors with SEO, defend with paid

Competitors who bid on your brand are on the offense against you. Branded campaigns defend. The stronger response is to go after their brand terms.

Paid competitor campaigns are expensive. Quality Score is low, because your landing page is not about their brand, so CPCs are high. Bid on competitor terms in only two cases. Your product is better for a specific use case, or their users search for alternatives. For example, bid on "Asana alternative for agencies" if your product serves agencies. Do not bid on "Asana" alone.

Comparison pages are the scalable version. Publish "Product A vs. Product B" pages for competitor keywords. They rank organically, have no media cost per click, and convert people who are evaluating alternatives. Include feature comparison tables, plan comparisons, and stories of customers who switched. Link them from your pillar content.

Use small paid tests to choose which competitor terms deserve a page. Test "Alternative to [Competitor]" and "[Competitor] vs [Your Product]". Write the page when the test converts. Skip the term when it does not.

## Allocate and rebalance the budget

If you are unsure, start with half the search budget on each channel. Rebalance each quarter:

- If SEO delivers customers at a much lower CAC and you can scale content, move toward 70% SEO and 30% paid.
- If paid search converts better and a small content team or a crowded market limits SEO growth, move toward 30% SEO and 70% paid.

SEO often pays back in 6 to 12 months. Do not cut SEO funding because results are slow. Paid search gives feedback in days or weeks, but SEO compounds over years.

Use paid search to cover the SEO ramp-up. Run ads for your target keywords while the content climbs. Cut the bids when each page reaches the top 5. Plan the revenue mix over the first year:
