# Assign SEO onboarding work by role so search work ships in 90 days.

An SEO program can launch in 90 days, or it can sit in chat threads for 18 months. The difference is usually task assignment, not talent. This guide gives each role its own 12-week plan:

- Developers own infrastructure and rendering.
- Marketers own content and conversion.
- Product managers own prioritization and measurement.
- Founders own resource allocation and strategic bets.

If these boundaries blur, the team holds alignment meetings and ships nothing.

## Developers: fix the infrastructure before keywords

Developers own the technical layer that decides whether Google can crawl, render, and index the site.

### Weeks 1 and 2: audit crawl and rendering

Run Screaming Frog or Sitebulb against staging and production. Find orphaned pages with no internal links, redirect chains of 3 or more hops, and JavaScript rendering failures. In Chrome DevTools, throttle the network to Slow 3G and turn off the cache. If critical content appears only after a user action, flag it. Googlebot does not click buttons.

Write `robots.txt` correctly. Block admin paths (`/wp-admin/`, `/admin/`, `/dashboard/`), staging (`/staging/`), and duplicate parameter URLs (`Disallow: /*?sort=`, `Disallow: /*?filter=`). Allow the rest. Google retired the Search Console robots.txt Tester in November 2023. Check the file with the robots.txt report in Search Console, and test rules before you deploy them.

### Weeks 3 and 4: meet Core Web Vitals

Measure the three Core Web Vitals against these thresholds:

- Largest Contentful Paint (LCP): under 2.5 seconds.
- Interaction to Next Paint (INP): 200 ms or less. INP replaced First Input Delay (FID) in March 2024.
- Cumulative Layout Shift (CLS): under 0.1.

Run Lighthouse CI in the deployment pipeline for LCP and CLS, and fail the build when a threshold breaks. INP needs field data, so read it in PageSpeed Insights or the Chrome UX Report (CrUX) API.

Fix the common causes:

- Convert images to WebP or AVIF, and serve responsive sizes with `<picture>` or `srcset`.
- Add `loading="lazy"` to images below the fold.
- Load non-critical JavaScript with `defer` or `async`.
- Inline the critical CSS for the first screen.
- Add `<link rel="preconnect">` for third-party domains, such as `https://fonts.googleapis.com`.
- Minify HTML, CSS, and JavaScript, and turn on Brotli compression.

### Weeks 5 and 6: add structured data and sitemaps

Add JSON-LD schema for each content type:

- Ecommerce: `Product`, `AggregateRating`, `Offer`.
- Software and services: `Organization`, `SoftwareApplication`, `BreadcrumbList`.
- Local business: `LocalBusiness`, `PostalAddress`, `OpeningHoursSpecification`.

Google removed HowTo rich results and limited FAQ rich results to authoritative government and health sites in 2023. Do not expect rich results from those two types. Validate every type with the Rich Results Test and the Schema Markup Validator.

Generate XML sitemaps dynamically. Include `<loc>` and an accurate `<lastmod>`. Google ignores `<changefreq>` and `<priority>`. Leave out `noindex` pages, canonicalized duplicates, and parameter variants. Submit the sitemaps to Google Search Console and Bing Webmaster Tools.

### Weeks 7 and 8: choose the rendering strategy

If the site uses React, Vue, or Svelte, choose a rendering strategy for each page type:

| Strategy | Use it for |
|---|---|
| Static site generation (SSG) | Content that rarely changes: articles, documentation |
| Server-side rendering (SSR) | Personalized or real-time content |
| Incremental static regeneration (ISR) | Pages that change daily, such as product pages |

Avoid client-side rendering alone for pages that must rank. Google can render it, but late and sometimes incompletely. For SSR or SSG, fetch the page with `curl` and confirm that the raw HTML contains the content. If the main content is an empty `<div id="app"></div>`, rendering fails. ### Weeks 9 to 12: monitor and alert

Pull index status from the Search Console URL Inspection API into Datadog, Grafana, or a similar stack. Pull field Core Web Vitals from the CrUX API into the same stack. Alert on a drop of more than 5% in indexed pages, crawl error spikes, 5xx errors on high-traffic pages, and CLS regressions.

Analyze server logs for Googlebot requests. Find crawl budget spent on low-value pages, orphaned pages found through external links, and 404 errors from broken backlinks. The [log file analysis guide](/articles/log-file-analysis-seo) shows the queries.

## Marketers: build content and conversion paths

Marketers own keywords, content, and search intent.

### Weeks 1 and 2: research keywords and map intent

In Google Search Console, open the queries report for the last 12 months, filtered to queries with more than 10 clicks. Find queries with high impressions and low click-through rate. These usually rank at positions 5 to 15. Better content or better titles can multiply their traffic.

Expand the list with Ahrefs, Semrush, or Google autocomplete. Group the keywords by intent, and give each group a content format:

### Weeks 3 and 4: audit content and find gaps

Export every published URL from the CMS. Compare the list with the Search Console Page indexing report and traffic data. Indexed pages with no traffic are thin content, cannibalization, or orphans. Delete, merge, or rewrite them.

Compare your keyword list with your URLs to find gaps. If you rank for "project management software" but not for "project management software for remote teams", that is a gap. Start with gaps above 500 monthly searches and below 40 keyword difficulty.

### Weeks 5 and 6: set on-page standards

Write templates for titles and descriptions. Titles: 50 to 60 characters, focus keyword in the first 5 words, brand name at the end. Descriptions: 150 to 160 characters, with the focus keyword, related terms, and a call to action.

Use one H1 per page that matches the title or contains the focus keyword. Use H2 for main subtopics and H3 for supporting points. Link to related content with descriptive anchor text, never "click here".

### Weeks 7 and 8: build the internal link structure

Map the topic clusters. Each cluster has a pillar page, a complete guide of 3,000 words or more, and supporting pages of 1,200 to 1,800 words on narrower subtopics. The pillar links to every supporting page. Each supporting page links back to the pillar, and to sibling pages where the link helps the reader.

### Weeks 9 and 10: add conversion paths

Organic traffic enters through articles, documentation, and comparison pages, not narrow landing pages. Add conversion paths to information content. Place a call to action after about 500 words and another before the conclusion. Add sidebar offers, and exit-intent prompts on high-value pages.

Test the call-to-action copy, such as "Start Free Trial" against "Get Started". Also test an inline offer against one in the first screen.

### Weeks 11 and 12: report and attribute

Build a weekly dashboard: organic sessions, top 10 rankings, newly indexed pages, backlink growth, and conversion rate by landing page. In GA4, group organic traffic by content type, and attribute leads or revenue to each type.

Do not add UTM parameters to your own pages or internal links. GA4 already identifies organic search traffic. UTM tags on internal links overwrite the real source and split the page across duplicate URLs. Use landing page reports and content groups instead.

## Product managers: set priorities and measure impact

Product managers turn SEO opportunities into roadmap items and measure the results.

### Weeks 1 and 2: align on goals

Ask engineering, marketing, and executive stakeholders what twice the organic traffic would make possible. Common answers are lower customer acquisition cost (CAC), growth in underserved markets, and gains against competitors. Tie the SEO goals to those outcomes.

Define three levels of metrics:

- Primary: organic sessions, top 10 rankings, organic conversion rate.
- Secondary: indexed pages, new referring domains, featured snippets.
- Diagnostic: crawl budget use, Core Web Vitals, indexing errors.

Avoid vanity metrics, such as third-party domain authority scores or total ranking keywords.

### Weeks 3 and 4: forecast traffic and value

Model the opportunity from search volume and CTR by position. Example: a keyword with 10,000 monthly searches ranks at position 8, with about 5% CTR. At position 3, CTR is about 12%. The projected gain is 700 clicks a month. Multiply by the conversion rate and customer lifetime value (LTV) to estimate the revenue effect.

Build a matrix of impact against effort. Impact is projected traffic × conversion rate × LTV. Effort is engineering hours plus content hours. Do the high-impact, low-effort items first, and take on high-impact, high-effort items next as strategic bets. Drop low-impact, high-effort items. ### Weeks 5 and 6: put SEO on the roadmap

Turn each technical item into an engineering ticket with clear acceptance criteria. Put content work in the marketing backlog.

Negotiate sprint capacity. Present SEO as a growth channel with a projected revenue effect, not a compliance cost.

### Weeks 7 and 8: test SEO changes

Treat each SEO change as an experiment. For example, test the hypothesis that new product page title tags raise CTR 20%. Apply the change to half of the product pages and keep the other half as a control. After 4 weeks, compare CTR and impressions in Search Console. Roll the change out if it wins.

### Weeks 9 and 10: study competitors

Export the ranking keywords, backlinks, and content clusters of your top 5 organic competitors from Ahrefs or Semrush. Keywords they rank for and you do not are content opportunities. Adopt what works, and add what they lack: your own data, case studies, or integrations.

### Weeks 11 and 12: design the workflow

Define the workflow from keyword research to brief, production, technical work, publication, and measurement. Assign an owner to each step, and automate the handoffs in Slack, Airtable, or Asana. Set service levels. For example, deliver briefs within 3 business days of the research, and finish schema and internal links within one sprint of publication.

## Founders: make the strategic bets

Founders decide whether SEO gets budget, headcount, and executive attention.

### Weeks 1 and 2: size the search market

Add up the monthly search volume for the category, its use cases, and its alternatives. Under 50,000 searches a month, organic search is unlikely to be a primary channel. Over 500,000, it is a strategic opportunity.

Estimate competitors' organic traffic with Similarweb or Ahrefs. If each of the top 3 gets more than 100,000 organic visitors a month, the channel is proven. If the leader gets under 10,000, the market may be too early, or its buyers may not search.

### Weeks 3 and 4: build or buy

Build an in-house function when three conditions hold:

- Recurring revenue can fund a senior hire.
- SEO will be a top-3 channel for 18 months or more.
- You can hire a senior SEO manager with 6 or more years of experience.

Hire an agency before product-market fit, as a hedge against paid channel saturation, or when you cannot hire.

For an in-house team, hire in this order:

1. An SEO manager or director, for strategy, priorities, and stakeholders.
2. A content marketer, for writing and optimization.
3. A technical SEO specialist, for audits and developer collaboration.

### Weeks 5 and 6: set the budget and model the return

Give SEO 10 to 20% of the marketing budget in the first year. Increase it to 30 to 40% as the channel matures. Payback often takes 6 to 12 months. Salaries are usually the largest cost, followed by content production and tools.

Model the breakeven point: additional monthly visitors × conversion rate × LTV, compared with the annual investment. For example, 50,000 additional monthly visitors at a 2% conversion rate bring 1,000 new customers a month. Multiply by your LTV, and compare the result with the program's cost. Return on investment is (revenue − investment) ÷ investment.

### Weeks 7 and 8: assess the risk

Reduce execution risk with experienced people and a monthly review of their work. Reduce timeline risk with other channels, such as paid search, partnerships, and product-led growth.

Google releases broad core updates several times a year, and they can move traffic sharply in either direction. If your business needs stable traffic, hedge with paid channels and an email list.

### Weeks 9 and 10: decide where SEO reports

Choose the reporting line:

- To marketing, for a content-led strategy.
- To product, for product-led growth or heavy technical SEO.
- To the CEO, at an early stage when SEO is the main channel.

Avoid a reporting line to engineering, where the incentives do not match. Give the SEO leader the authority to claim engineering time. Write it down, for example: "The SEO manager has a standing 10% of engineering sprint capacity for technical SEO work, with escalation to the CTO if blocked."

### Weeks 11 and 12: set milestones and scaling triggers

Set 90-day milestones. Examples are 5,000 more monthly organic visitors, top 10 rankings for 20 keywords, 50 new indexed pages, and 10 authoritative links. Review them at day 90.

Define scaling triggers in advance. For example: "If organic traffic grows 50% quarter over quarter for 2 quarters, raise the SEO budget 50% and hire a second content marketer." And: "If organic traffic stays flat or falls for 2 quarters despite execution, move budget to paid channels and audit the SEO leadership."

## Avoid the five onboarding failures

Role overload: one person told to "do SEO" cannot cover every specialty. One senior person can cover keyword research, content strategy, on-page work, and light technical work. Add fractional specialists for the rest, such as a technical SEO contractor and freelance writers.

No technical owner: marketing often has no engineering access, so technical recommendations wait in Jira for months. Embed a technical SEO specialist who attends engineering standups and can commit code, or pair one with an engineer.

Optimization without creation: some teams tune existing pages forever and publish nothing new. Put about 70% of SEO effort into new content and 30% into optimization.

No measurement rhythm: nobody knows what works. Review a dashboard weekly, goals and the roadmap monthly, and competitors and strategy quarterly.

SEO as a project: "We did SEO" often means 20 posts in one year and nothing since. Give SEO permanent headcount and budget.

The founder or CMO should own SEO strategy for the first 12 to 18 months, until organic search brings more than 20% of new customers. Then delegate it to a full-time SEO manager. Expect results in 6 to 12 months on a new site and 3 to 6 months on an established one.
