# Choose the SEO metrics each role in your company should track.

Your analytics tools report rankings, traffic, impressions, click-through rates, and dozens of technical measurements. Everyone sees all of it, and most of it does not help them decide anything.

Each role needs a different set. Executives need revenue attribution. Developers need technical health. Content teams need engagement signals. Product managers need user acquisition and activation. When each group tracks the metrics it can act on, SEO discussions become productive.

Give each role 5 to 10 core metrics. Executives need 5 to 7 strategic metrics. Individual contributors can work with 8 to 10 operational metrics. Choose metrics that inform decisions the person controls. Keep the rest available for investigation, but off the main dashboard.

The benchmarks on this page are rough rules of thumb from practice, not published standards. Calibrate them against your own history before you set targets.

## Executive metrics: business impact and return

Executives need metrics that connect SEO investment to revenue and strategy. Technical metrics and vanity numbers distract from that assessment.

| Metric | How to calculate or find it | What it tells you |
|---|---|---|
| Organic revenue | Organic sessions × conversion rate × average order value. Track it through GA4 ecommerce tracking or a CRM connection. | The main measure of SEO success. Compare it with paid channel revenue to see each channel's share of sales. |
| Organic cost per acquisition (CPA) | Total SEO investment ÷ organic conversions. Investment includes tools, agency fees, internal labor, and content production. | Efficiency. Compare it with paid search CPA. Mature SEO programs often reach a CPA 50 to 80% lower than paid channels. |
| Year-over-year organic growth | ((Current period traffic − previous period traffic) ÷ previous period traffic) × 100 | Momentum. Segment by source to isolate organic search. For an established site, 15 to 25% a year is a common sign of health. |
| Share of voice | Visibility metrics in Semrush or a similar tool, for priority keywords against competitors | Competitive position. A rising share shows gains even when total traffic is flat. |
| Customer lifetime value (CLV) by channel | CLV segmented by acquisition channel | Channel quality. Organic customers often retain better. If their CLV is 20 to 30% higher than paid customers, SEO is worth funding even at a similar CPA. |
| Return on investment | ((Organic revenue − SEO investment) ÷ SEO investment) × 100 | Whether the program pays. Above 0%, revenue exceeds the investment. Use gross profit in place of revenue to test true profit. Programs older than 18 months often reach 200 to 400%. Programs under 12 months can show a negative return before traffic compounds. |

### Decide whether to increase or reduce investment

Consider more investment when:

- The return exceeds 200%, which suggests unused opportunity.
- Share of voice is rising but still under 50%, so market share is still available.
- The keyword pipeline shows large untapped potential.

Consider a reduction, or no increase, when:

- The return is still negative after 18 months.
- Share of voice exceeds 70%, with little room to grow.
- Organic conversion rates stay well below other channels after optimization.

### Move stakeholders from traffic to revenue

Show where traffic and revenue diverge. Find pages with high traffic and no conversions, and pages with modest traffic and significant revenue. Calculate revenue per session by channel. You may find that 10% of organic traffic brings 40% of organic revenue. Stakeholders who think in revenue respond to a return calculation that shows profit for each unit of SEO spend.

## Marketing metrics: acquisition and funnel

Marketing teams focus on lead generation, content performance, and campaigns. Their SEO metrics cover the top and middle of the funnel.

| Organic sessions | GA4, segmented by device and by landing page type (blog, product, category) | Traffic volume and trend. Growth of 5 to 10% month over month is strong. |
| New and returning visitors | GA4 user reports | Acquisition. Content sites often see 60 to 70% new visitors. Ecommerce sites often see 40 to 50%, depending on purchase frequency. |
| Landing page performance | Landing pages sorted by organic sessions, conversions, and conversion rate | Which pages carry value. Keep optimizing and linking the top pages. Fix conversion on high-traffic, low-conversion pages. Refresh pages whose traffic declines. |
| Priority keyword rankings | 50 to 100 strategic keywords in a rank tracker: average position, share in the top 3, share on page 1 | Visibility progress. The aggregate shows the trend despite volatility in single keywords. |
| Click-through rate (CTR) | Google Search Console, for top-ranking pages | Snippet quality. Positions 1 to 3 often reach 15 to 30%. Lower CTR points to weak title tags or meta descriptions. |
| Assisted conversions | The GA4 conversion paths report | How often organic search appears in a conversion path without last-click credit. A high count shows its value in the research phase. |

### Read rankings in aggregate

Rankings move every day. Track the average position across your 50 to 100 strategic keywords, not single positions. Ignore changes of 1 to 3 positions; they are normal. A drop of 5 or more positions across many keywords at once needs investigation.

## Developer metrics: technical health

Engineering teams need technical health metrics. These metrics show site performance, find optimization work, and stop product changes from damaging SEO.

| Core Web Vitals | The Search Console Core Web Vitals report, or the PageSpeed Insights API | Largest Contentful Paint (LCP) under 2.5 s. Interaction to Next Paint (INP) under 200 ms. Cumulative Layout Shift (CLS) under 0.1. INP replaced First Input Delay (FID) in March 2024. |
| Mobile and desktop parity | Core Web Vitals by device | Mobile must match or beat desktop, because Google indexes the mobile version. |
| Crawl stats | The Search Console Crawl Stats report: requests per day, download size, response time | A decline in crawl activity can mean bots cannot reach the site. Investigate 4xx and 5xx errors at once. |

Google retired the Mobile-Friendly Test in December 2023. Use URL Inspection for rendering checks instead. Pages that fail Core Web Vitals lose part of the page experience signal. ## Content team metrics: engagement and quality

Content teams need metrics that show whether content works, whether readers engage, and whether topic authority grows.

| Average engagement time | GA4 engagement reports | Common targets: 2 minutes or more for blog posts, 3 minutes or more for long guides. Low time suggests a mismatch with search intent or weak writing. |
| Scroll depth | GA4 or Google Tag Manager scroll events at 25%, 50%, 75%, and 100% | Content where 60% or more of visitors reach the end performs well. Under 30% suggests a content problem. |
| Pages per session from organic traffic | GA4 | Internal linking and relevance. Ecommerce: 3 to 5. Content and media sites: 2 to 3. |
| New backlinks | Ahrefs or Semrush, monthly | Linkability. Small sites: 5 to 10 quality links a month. Authoritative domains: 20 to 50 or more. |

## Product manager metrics: acquisition and activation

Product managers own user acquisition and activation. Their SEO metrics connect search to user growth and feature adoption.

| Metric | How to calculate or find it | What it tells you |

| Organic signup conversion rate | (Organic signups ÷ organic sessions) × 100 | Compare it with other channels. A lower rate suggests the wrong audience or onboarding friction for organic users. |
| Feature page traffic | Organic sessions to feature pages and documentation | Demand for each capability. High traffic supports roadmap priorities. Low traffic to a new feature suggests weak targeting or weak fit. |
| Organic user activation | Activation events, such as key actions completed, segmented by acquisition source | If organic users activate less than paid users, onboarding may not meet their needs. |
| Organic trial-to-paid conversion | (Organic paid conversions ÷ organic trial starts) × 100 | Lead quality. A rate equal to or above paid trials shows strong fit for organic users. |
| Help documentation traffic | Organic sessions by help article | Which features users struggle with. High documentation traffic plus low adoption points to a product UX problem, not only a documentation problem. |
| Pricing page engagement | Organic sessions to the pricing page, and conversion from it to trial or purchase | Purchase consideration. A change in the pattern signals a shift in demand or competition. |

## Data analyst metrics: measurement quality

Data analysts build the measurement system and attribution models. Their SEO metrics cover data quality, attribution accuracy, and forecast reliability.

| Data completeness | Share of sessions with complete data, implementation error rate, sampling frequency, data freshness | Incomplete data produces misleading analysis. |
| Attribution model accuracy | Predicted conversions against observed conversions, as mean absolute percentage error (MAPE) | Under 15% is reliable. Higher error means the model needs work. |
| Forecast accuracy | Forecast against actual traffic at 1, 3, and 6 months, as MAPE | Under 20% supports planning. Over 30% shows a model problem. |
| Keyword pipeline value | Search volume × expected CTR at target position × conversion rate × conversion value, summed across target keywords | The revenue potential if every keyword reaches its target. |
| Experiment significance | Sample size, confidence interval, p-value, and statistical power for each test | Ship only changes with a significant result, typically p < 0.05. |
| Data latency | Time from user action to dashboard | Over 24 hours creates blind spots during algorithm updates or outages. |

## Design a dashboard for each audience

A good SEO dashboard shows each audience its own metrics and nothing else.

The executive dashboard shows 5 to 7 metrics on one screen: organic revenue, traffic growth, conversion rate, CPA, return, and share of voice. Update it monthly or quarterly. Leave out technical detail that executives cannot act on.

The marketing dashboard shows daily and weekly traffic trends, landing page performance, keyword rankings, and engagement. Include comparison periods, such as week over week and month over month. Add drill-down views, so the team can investigate an anomaly without clutter on the main view.

The technical dashboard shows Core Web Vitals, crawl stats, index health, and speed. Add alerts for a sudden drop in indexed pages, a spike in crawl errors, or a performance regression. Fast alerts stop a technical problem from damaging SEO for weeks.

The content dashboard shows engagement, backlink growth, and performance by author, topic, or publish date. Include a content inventory with age distribution, refresh priorities, and gaps.

The product dashboard shows acquisition funnels for organic traffic, feature page performance, and organic user cohorts compared with other sources.

Use one source of truth for traffic and conversions, usually GA4. When teams use different tools, the numbers differ, and meetings turn into arguments about which number is correct. Add specialist tools, such as rank trackers and crawlers, for their own data. Build the role-specific views in Looker Studio, Tableau, or a similar platform.
