# Evaluate SEO candidates with interview questions that need no SEO knowledge.

You must evaluate an SEO candidate, and you do not know SEO well enough to judge technical skill directly. That is a constraint, not a barrier. You can design the interview around it.

The best SEO hires are not always the most technical. They combine enough technical knowledge with three other skills:

- They translate SEO into business results.
- They work across teams and handle internal politics.
- They set priorities when resources are limited.

You can evaluate those skills without SEO knowledge. This guide gives interview questions for five competencies. For each question, it describes a strong answer and a weak answer, so that you can judge the answer without the technical details.

## Competency 1: strategic thinking

These questions show whether the candidate treats SEO as a business growth channel or as a list of tasks. A strategic thinker connects SEO to revenue, competitive position, and company goals. A tactician describes activities and does not connect them to results.

### "If you joined our company tomorrow, what would your first 90 days look like?"

A strong answer starts with discovery: an audit, stakeholder interviews, and competitive analysis. Strategy comes after. The candidate connects organic goals to business objectives. They say that they must understand the business before they recommend anything.

A weak answer prescribes tactics at once: "I'd fix the title tags, start a blog, build links." That candidate applies a template instead of analyzing your situation.

This question works without SEO knowledge because you evaluate the process, not the technical choices. A strategic thinker in any discipline diagnoses before prescribing.

### "How do you decide what to work on first when everything seems important?"

A strong answer describes a way to set priorities. The candidate weighs impact against effort, business relevance, and competitive opportunity. They give a specific example of a popular SEO tactic that they dropped because it did not support business goals.

A weak answer lists generic best practices or says they would "do everything" at once. That shows an inability to make tradeoffs. For a first SEO hire with limited resources, that is a critical weakness.

### "Describe a time when engineering or leadership rejected your SEO recommendation. What happened?"

A strong answer describes the situation and why the candidate believed the recommendation was correct. It explains how they adapted: more data, a new business case, or a compromise. It gives the outcome. The candidate shows resilience and awareness of internal politics.

A weak answer has no example, or it describes the rejection with resentment. No example suggests the candidate never pushed for anything significant. Resentment suggests they blame other teams instead of adapting.

## Competency 2: analytical ability

These questions show whether the candidate decides from data or from intuition. A data-driven practitioner produces results you can measure and attribute. An intuition-driven practitioner produces activity that may or may not create value.

### "Walk me through how you would measure the success of an SEO initiative."

A strong answer defines specific metrics before the work starts and sets a baseline. It gives a realistic evaluation period. SEO takes months to show results, so "immediately" is wrong. It separates leading indicators, such as rankings and impressions, from lagging indicators, such as traffic and revenue.

A weak answer says "traffic" or "rankings" and stops. It does not connect those metrics to business results, and it gives no measurement method.

### "Tell me about a time SEO data told you something surprising. What did you do with that insight?"

A strong answer names a specific discovery. Examples: a page that ranked for unexpected keywords, a technical problem found in crawl data, or a competitor move seen in ranking shifts. The candidate explains the business meaning and the action they took.

A weak answer has no specific example. That suggests the candidate reads data on the surface and does not dig into it.

### "How do you separate correlation from causation in SEO? Give me an example."

A strong answer explains that many things change at the same time: algorithm updates, competitor actions, and seasonal patterns. To attribute a result to one action takes careful analysis. The candidate describes a specific case where they isolated variables to find the real cause.

A weak answer does not understand the question. Or it credits every good result to the candidate's own work and ignores other variables. That shows inexperience or careless thinking.

## Competency 3: communication and collaboration

For a first SEO hire, these questions matter most. SEO work gets done only when the hire can win engineering time, explain value to leadership, and coordinate with content teams.

### "Explain SEO to me right now, as if I were a CEO who must decide whether to invest in it."

A strong answer uses business language: revenue, customer acquisition cost, competitive position, market share. It avoids jargon and stays short. It frames SEO as an investment with projected returns, not as a mysterious art that needs your trust.

A weak answer uses technical language, such as algorithms, crawl budget, and backlink profiles, and does not translate it into business impact. Or it oversimplifies until it is wrong: "SEO gets you to the top of Google."

Use your own reaction as the test. If the explanation is clear to you and makes you want to invest, the candidate communicates well. If the explanation leaves you confused or unconvinced, the candidate is likely to struggle for internal resources.

### "How do you get engineering teams to prioritize SEO work when they have competing demands?"

A strong answer frames SEO requests in engineering terms: user stories, acceptance criteria, and sprint estimates. The candidate uses data to show the business impact of the work. They build relationships with engineering leads instead of filing tickets alone. A candidate who understands this may cite methods like those in the [SEO for product managers guide](/articles/seo-for-product-managers), or describe similar methods from experience.

A weak answer says they escalate to management when engineering does not prioritize their requests. That approach uses up goodwill fast, and it does not last.

### "What does your ideal working relationship with a content team look like?"

A strong answer describes collaboration. SEO provides keyword research and structure guidance, and it respects editorial quality and the writers' voice. The candidate knows that writers do better work with direction and without micromanagement.

A weak answer describes command and control: the candidate dictates keywords, structure, and word count to writers. That produces content that is technically optimized but editorially poor. It neither ranks well nor serves readers.

## Competency 4: technical foundation

You cannot test technical depth directly. You can test whether the candidate understands the basics or only repeats terms.

### "If our website traffic dropped 30% overnight, what would you do?"

A strong answer describes a diagnostic process:

1. Check Google Search Console for manual actions or indexing problems.
2. Confirm that no recent deployment broke the site.
3. Compare the date with known algorithm update dates.
4. Split the drop by page type and keyword group to find its scope.

The answer is structured and systematic.

A weak answer guesses one cause without a process. "It's probably an algorithm update" or "check for penalties" suggests that the candidate would not troubleshoot a real problem well.

### "In plain language, what is the difference between technical SEO and content SEO?"

A strong answer says that technical SEO makes sure Google can access, understand, and evaluate the site correctly, through speed, structure, and crawlability. Content SEO makes sure the pages match what people search for and give real value. Both are necessary. Neither is enough alone.

A weak answer cannot separate the two, or it gives an answer that only a technical person understands. A first SEO hire must explain both areas to many different stakeholders.

### "What SEO tools do you use regularly, and what do you use each one for?"

A strong answer names tools and gives a specific use for each. For example: "I use Ahrefs for competitive keyword gap analysis, Google Search Console for indexation monitoring and query performance, Screaming Frog for technical audits, and Google Analytics 4 for conversion attribution." Each tool has a purpose.

A weak answer names tools without their uses, or names only one or two. A practitioner who depends on one tool has gaps in their analysis.

## Competency 5: results orientation

### "What is the most impactful SEO result you have produced? Walk me through the before, the strategy, the execution, and the measured outcome."

A strong answer gives specific numbers: traffic before and after, revenue impact, timeline, and ranking changes. It explains the strategy, the steps, and the measurement method. The story has a problem, an approach, and a verified result.

A weak answer uses vague numbers ("traffic doubled") or vague timelines ("over time"). Or it makes attribution claims that look inflated. An example: a candidate claims personal credit for millions in organic revenue, but they were one of twelve people on the marketing team.

### "Tell me about an SEO strategy that did not work. What did you learn?"

A strong answer owns the failure. The candidate says what they expected, why it did not work, and what they changed as a result. Honesty about failure shows the ability to learn.

A weak answer has no failure to describe. Or it blames every failure on outside factors, such as algorithm changes or engineering teams. Or it is a success story in disguise: "I tried X, it didn't work initially, but then it worked great."

## Score each competency

Rate each competency on a scale of 1 to 4:

| Score | Meaning |
|---|---|
| 1 | No evidence. The answers are vague, generic, or absent. |
| 2 | Basic evidence. The candidate shows awareness but little depth. |
| 3 | Strong evidence. The candidate gives specific examples with measured results. |
| 4 | Exceptional evidence. The candidate shows depth, nuance, and strategic thinking beyond the question. |

Set these minimum scores for a first SEO hire:

| Competency | Minimum score | Note |

| Strategic thinking | 3 | |

| Communication and collaboration | 3 | The most critical competency for a first hire |
| Technical foundation | 2 | The hire can develop this on the job |
| Results orientation | 3 | |

## Structure the interview process

Use three rounds:

1. A communication and culture screen: 45 minutes.
2. A technical assessment with a practical exercise: 90 minutes.
3. A cross-functional round with the engineering lead and the content lead: 45 minutes each.

The candidate spends about 4 hours in total, across 2 or 3 sessions, over 1 to 2 weeks.

### Use a take-home exercise

A take-home exercise shows working ability better than any interview question. Give the candidate sanitized Google Search Console and Google Analytics data. Ask for a written analysis with the top 3 opportunities and the proposed actions. Limit the expected time to 2 to 3 hours.

### Bring in an outside expert

If you can, hire a freelance SEO consultant to run the technical round. The fee for one round is small compared with the cost of a bad hire. The expert evaluates the technical depth and strategic quality that you cannot assess yourself.

### Weigh experience against soft skills

For a first SEO hire, choose experience over soft skills. Nobody inside the company can mentor the hire, so they must produce results alone. ### Verify claimed results

Ask for specifics:

- Which URLs?
- Which keywords?
- What time period?
- Which tools measured the result?

Ask for references from direct managers or clients who can confirm the claims. A candidate with real results answers each question with specifics. Vague answers under detailed questions are a warning sign.
