# Decide when SEO should take budget from paid ads at your startup.

A founder asks the same question every month: "Should we be doing SEO?" It is the wrong question. The useful one is: "At what point does the return on SEO beat the return on paid, and have we reached it?"

Founders get this timing wrong in both directions. Some start SEO too early and spend on content that never compounds. The company does not yet know who it sells to. Others start too late and find themselves locked into paid acquisition while cost per click rises every quarter. This article gives you the readiness test, a way to model the two channels over time, and the rules for the first hire.

## Wait for product-market fit before you invest in SEO

### Know why early-stage SEO usually fails

SEO needs two things: clarity about whom you target, and clarity about which problems you solve. Before product-market fit, a company has neither. The keywords you choose today reflect a positioning that may change next quarter. Content written for the wrong customer or the wrong problem ranks for queries that never convert. It keeps ranking for them after you pivot.

SEO also takes months to show results. A pre-fit company may change direction several times in that window. Each change resets the content plan.

### Use paid ads to learn faster

Google Ads and Meta Ads give feedback in days. You can test three value propositions against each other this week and know which one converts by next week. Use that speed to find your positioning. Record which headlines, pain points, and offers convert. Those findings become the brief for your SEO content later, so the paid budget buys learning as well as customers.

### Check the four readiness conditions

Start serious SEO investment when all four conditions are true:

1. You have a stable ideal customer profile (ICP) that has not changed in two quarters.
2. Your messaging is validated: the same value proposition converts across several paid tests.
3. Conversion infrastructure exists: landing pages, forms, tracking, and a CRM that records lead source.
4. You have the capacity to produce and maintain content for at least 12 months.

## Model SEO and paid returns over 24 months

### Know the shape of each channel

Paid returns are front-loaded. The first months are the most efficient, because you reach the highest-intent audience first. Later months show diminishing returns. You exhaust the best audiences, you expand to broader targeting, and competitors bid up the same terms. Cost per click tends to rise, and each unit of spend buys fewer customers.

SEO returns are back-loaded. The first months cost money and bring little traffic. Pages then start to rank, traffic compounds, and published pages keep bringing visitors after the spend on them is over. A six-month view makes SEO look like a failure. A 24-month view often shows the opposite.

### Worked example

The figures below are hypothetical. They show the method; replace them with your own data.

Assume both channels get the same monthly budget, B.

- Paid: at launch, B buys 20 customers a month. Saturation reduces that to 16 a month in months 7 to 12 and to 13 a month in months 13 to 24.
- SEO: B pays for content and technical work. Organic search brings an average of 2 customers a month in months 1 to 6. It brings 10 a month in months 7 to 12 and 28 a month in months 13 to 24.

At month 6, SEO looks ten times more expensive per customer. At month 12, it still looks three times more expensive. After month 12, SEO adds 28 customers a month and paid adds 13. The gap of 144 customers closes by 15 a month. Cumulative SEO customers pass paid customers around month 22. By month 24, SEO has the lower cost per customer, and its pages keep working if you reduce the spend.

Use this method with your own numbers:

1. Pull paid customer acquisition cost (CAC) by month for the last 12 months.
2. Fit the trend, so you can project how saturation raises CAC.
3. Estimate the organic ramp from a keyword forecast: target keywords, realistic positions, and your conversion rate.
4. Calculate cumulative cost per customer for each channel at 6, 12, and 24 months.
5. Find the crossover month, where cumulative SEO customers pass paid customers for the same spend.

If the crossover falls within your planning horizon and your runway, SEO deserves budget now. If it falls beyond your runway, keep SEO to foundations and revisit the model in two quarters. ### Check the model against your results

Published benchmarks for blended CAC vary widely and seldom match your market. Rerun the model each quarter with the actual CAC of both channels. Move the crossover month when the data moves it. Your own model is the evidence that matters.

## Hire your first SEO person

### Watch for red flags

Reject a candidate who guarantees rankings. Nobody controls Google's results. Be wary of a portfolio built on vanity metrics, such as rankings for obscure terms or traffic totals that include branded search. Watch for heavy tool dependence, where the candidate can describe dashboards but not decisions.

Ask for recent case studies; SEO changes fast, and work from five years ago says little about today. Notice reluctance to discuss failures. A candidate with real experience has failed campaigns and can explain what they learned.

### Hire for strategy first

When you do not know what to ask for, hire for strategic capability first. Your first SEO person must decide which keywords matter to the business and which content to build first. They must also decide what technical fixes the site needs and how to measure progress. Execution capacity, such as writers, link outreach, and technical implementation, can come later from freelancers or an agency.

Ask candidates to walk through how they would prioritize keywords for your company, with only public information. A strong answer ties keywords to your ICP and your funnel, not to search volume alone. ## Match the plan to your funding model

### Venture-backed companies

Investors expect fast growth, and SEO is slow. Do not replace paid with SEO. Run them together: paid delivers growth this quarter, while SEO builds a cheaper channel for next year.

Set expectations with the board early. Show the 24-month model before the work starts. Then report leading indicators every quarter: pages indexed, impressions for target queries, and positions for priority keywords. These move within weeks and show progress before revenue does. ### Bootstrapped companies

A bootstrapped company has a different advantage: a time horizon that matches SEO. Without pressure for quarterly growth targets, you can invest patiently over three to five years. That patience builds an organic moat that competitors cannot buy quickly. Put more of the budget into SEO earlier than a venture-backed company would. ## Avoid SEO snake oil

### Reject guaranteed rankings

No legitimate agency guarantees a specific ranking position. Google's results depend on hundreds of factors and on competitors that nobody controls. A guarantee means one of two things. The seller either targets terms so obscure that nobody searches for them, or uses tactics that risk a penalty. Both waste your budget.

### Spot consultants who deliver reports instead of results

Some consultants talk strategy well and deliver mostly documents. Watch for heavy documentation with little implementation, success metrics that stay vague, and no accountability for outcomes. Before you sign, ask what will change on the site in the first 60 days. Ask how you will measure it. Tie the engagement to specific deliverables, such as pages published, technical issues fixed, and target queries tracked. A consultant who resists that structure is selling reports.
