# Defend your SEO budget to the board with a model it can check.

The board asks why SEO took its share of last quarter's marketing budget. The Google Ads dashboard is already on the screen: spend, clicks, conversions, cost per acquisition. Then someone asks for the same view of organic search.

That is the CMO's SEO problem. SEO works. The difficulty is proof, for people trained to expect paid-channel clarity from every line of spend. The answer is not a better excuse. It is a model with inputs the board can check and a clear view of what attribution misses. It also needs a report that answers the board's questions in one page.

## Know why SEO attribution differs from paid

### Multi-touch journeys hide the first touch

A buyer finds your brand through an organic article in March. They return through a branded search in April, click a retargeting ad in May, and convert. Last-click attribution gives the whole sale to the ad. The organic article that introduced the brand gets nothing.

Paid channels look clean partly because they sit late in the journey. Organic search often sits early. Before you compare the two, show the board a first-touch report next to the last-click report. The gap between them is the contribution that the default view hides.

### Rankings lag investment by months

Paid spend produces clicks the same day. SEO work produces results months later. For example, work funded in January may show measurable results in August. A board that reviews each quarter sees two quarters of cost with little return. The returns then arrive after the budget debate is over.

Make the lag explicit in the budget itself. Tie each quarter's spend to the quarter when you expect results, not to the quarter when you pay.

### Branded traffic distorts the return

Organic traffic mixes two very different things. Branded searches, such as your company name, come from awareness that other channels built. Non-branded searches, such as the problem your product solves, are the demand that SEO wins on its own.

Report them together, and a successful TV campaign looks like an SEO win. A stalled SEO program also hides behind brand growth. Separate them. In November 2025, Google Search Console added a [branded queries filter](https://developers.google.com/search/blog/2025/11/search-console-branded-filter) to the Performance report, with a gradual rollout. Where the filter is not available, add a query filter with a regular expression. Make it match your brand name and its common misspellings. Report non-branded clicks as the SEO number. Most analytics setups do not separate the two by default, so ask for it explicitly.

## Build a budget model that survives board review

### Forecast from your own history

Use your own growth history, not an industry benchmark. Pull 12 months of non-branded organic sessions and calculate the growth rate for each quarter. Then build three scenarios:

- conservative, from the lowest quarterly growth rate you observed;
- likely, from the median rate;
- aggressive, from the highest rate you observed, plus the effect of planned work if you can defend it.

### Worked example

The figures below are hypothetical. They show the method, not an expected result.

A company has 40,000 non-branded organic sessions a month. Over the last four quarters, growth was 3, 5, 6, and 9 percent per quarter. The organic conversion rate is 1.5 percent.

The board now sees a range of outcomes, the inputs behind each one, and the conversion volume that each scenario implies. Multiply the conversions by your own average deal value to put each scenario in revenue terms.

### Estimate the paid cost that organic search replaces

Organic rankings can reduce what you must spend on paid search. Calculate this offset from your own data.

1. List your 20 highest-cost paid keywords from Google Ads.
2. Look up your organic rank for each one in Search Console.
3. For each keyword where you rank in the top three, note the monthly organic clicks.
4. Multiply those clicks by the keyword's cost per click. The result is what the same traffic would cost in paid search.
5. Choose one or two keywords where you rank first organically. Reduce paid bids on them for four weeks.
6. Measure total clicks, paid and organic together, before and during the test.

If total clicks fall by less than the paid clicks you removed, organic search absorbed part of the demand. That difference is money you do not need to spend. It is a stronger argument than any traffic chart, because it comes from your own account. ### Size the budget against competitors

Competitive benchmarks give outside support for a budget request. You cannot see a competitor's SEO budget, but you can see its effects. Track how many articles each competitor publishes per month. Count the staff with SEO or content titles on LinkedIn. Track referring domain growth in Ahrefs or Semrush. A competitor that publishes 30 articles a month and adds 200 referring domains a quarter is investing at a level you can estimate.

## Evaluate SEO agencies before you sign

### Watch for red flags in proposals

Reject any proposal that guarantees rankings. Google's own guidance on hiring an SEO says that no one can guarantee a number one ranking.

Look closely at case studies. Rankings for obscure keywords and traffic totals that include branded search are vanity metrics. Ask for non-branded traffic, conversions, and revenue over at least 12 months.

Be skeptical of a "proprietary algorithm" or a secret method. Real SEO work is documented and explainable. Also ask for client references in your industry. An agency with none has not solved your specific problems before.

### Ask four questions in the first call

"Walk me through a campaign that failed." A good answer names the cause, what the agency learned, and what changed. A claim of no failures is not credible.

"How do you prioritize keywords?" A good answer mentions business value, search intent, difficulty, and your current position. An answer about search volume alone is a warning sign.

"How do you handle disagreements with a client?" A good answer describes a process. The steps are data, a recommendation, a decision, and a record of the decision. Look for a partner that pushes back with evidence, not one that agrees with everything.

"How long before we see results?" A good answer gives a range tied to your site's current state. An example is months to first movement and longer to full effect. ## Report SEO in terms executives accept

### Build the bridge from rankings to revenue

Rankings mean nothing to a board on their own. Show the chain: ranking positions produce traffic, traffic produces conversions, and conversions produce revenue. Report each link with a number from your own data. Use non-branded clicks, the organic conversion rate, and the revenue from organic conversions. When one link weakens, the report shows where.

### Keep the dashboard to one page

A board dashboard answers three questions, in three sections, on one page:

1. Is non-branded organic traffic growing? Show a monthly trend with a year-over-year comparison.
2. Does that traffic convert? Show organic conversions and the conversion rate.
3. What is the outlook? Show the current position against the three forecast scenarios.

### Explain the lag without sounding defensive

"SEO takes six months" sounds like an excuse when you say it after the fact. Say it before, and frame it as an investment with a known payback period. Compare it to other assets the board already understands. A new sales hire takes months to reach quota. A product feature takes a quarter to build before anyone can buy it.

Then show the leading indicators that move first: pages indexed, impressions for target queries, and average position for priority keywords. These move within weeks and show that the work is on track before revenue arrives. Report them each quarter against the scenarios the board saw in advance.
