# Connect GA4, Search Console, and Ahrefs data to diagnose SEO performance.

Organic traffic fell 18 percent last month. The dashboard shows the drop. It does not show which pages lost, which queries moved, or which competitor took the clicks. Without that, nobody knows what to fix.

An SEO data framework connects three sources into one pipeline: Google Analytics 4 (GA4), Google Search Console, and a competitive platform such as Ahrefs. The pipeline turns raw metrics into a diagnosis and a recommendation.

The analyst's job in SEO is diagnosis, not reporting. When traffic falls, the analyst finds the pages, the queries, and the competitive change behind the fall. When traffic grows, the analyst finds the action that caused the growth and tests whether it repeats.

## Know what each source measures

### Google Search Console: how Google sees your site

Search Console gives first-party data from Google itself. There is no sampling and no estimate. The numbers record what happened in Google Search.

| Core Web Vitals | Field performance data from real Chrome users |

Search Console keeps 16 months of performance data. It hides low-volume queries for privacy. Data arrives with a delay of about two to three days.

### Google Analytics 4: what visitors do after the click

GA4 measures behavior on the site. Search Console tells you how people find the site. GA4 tells you what they do next.

With consent mode on, GA4 models data for visitors who decline cookies, so some numbers are estimates. Event tracking needs manual configuration. The attribution model changes how much credit organic search gets.

### Ahrefs or Semrush: how you compare with competitors

Third-party tools crawl the web on their own and estimate organic performance for any domain. They give competitive context that first-party tools cannot.

| Content gap | Keywords competitors rank for and you do not |

| SERP features | Which results show snippets, carousels, or AI Overviews |

All third-party data is estimated. To check a tool, compare its traffic estimate for your site with your Search Console clicks. Keyword databases miss queries, and backlink crawls miss links. Use these tools for direction and comparison, not for absolute numbers.

## Build the pipeline in three layers

### Layer 1: extract raw data

Pull each source on a fixed schedule.

Pull query-level and page-level data from the Search Console API every day. Store it in a data warehouse such as BigQuery, Snowflake, or PostgreSQL. The API returns query-page combinations that the web interface aggregates. Search Console also offers a native [bulk data export to BigQuery](https://developers.google.com/search/blog/2023/02/bulk-data-export), which Google added in February 2023. Turn on the native BigQuery export in GA4. It gives event-level data without the sampling that affects the GA4 interface. A daily export builds a complete behavior dataset.

Pull keyword rankings, backlinks, and competitive metrics from Ahrefs every week. Use the API for automation or CSV exports for manual work.

### Layer 2: join the sources

The pipeline becomes useful when you join the sources.

Join Search Console landing pages to GA4 sessions on the URL. This links search performance (impressions, clicks, position) to behavior (engagement, conversions, revenue) for each page.

Join Search Console queries to Ahrefs keyword data on the query string. This adds keyword difficulty, volume estimates, and competitor context to your own query data.

Then assemble one row per URL. Each row holds three groups of metrics:

- Search Console: impressions, clicks, CTR, position;
- GA4: sessions, engagement rate, key events, revenue;
- Ahrefs: keyword count, backlink count, estimated traffic value.

### Layer 3: calculate derived metrics

Raw metrics describe. Derived metrics decide.

Calculate organic CTR by position. Group Search Console rows by position range: 1 to 3, 4 to 6, and 7 to 10. Calculate your real CTR for each range. Compare against industry benchmarks to find pages that earn fewer clicks than their rank should give.

Calculate conversion rate by keyword intent. Classify keywords as informational, commercial, or transactional. Calculate the conversion rate for each class. The result shows which intent brings revenue and which brings only traffic.

Calculate a content efficiency score: organic revenue or conversion value, divided by content production cost. It shows your highest-return content types and topic clusters.

Map authority distribution. Calculate the share of backlinks that point to each page cluster. Find pages with an authority surplus (many links, low traffic) and pages with a deficit (high potential, few links).

## Apply a framework to each common question

### Diagnose a traffic decline

Work through these steps in order.

1. Scope the decline. A site-wide drop points to an algorithm update or a technical fault. A drop on some pages points to a competitor or content decay.
2. Check the Search Console page indexing report. Look for fewer indexed pages, new exclusions, or crawl errors.
3. Compare the decline date with Google core update dates. If they align, the cause is probably quality.
4. Examine the query data. Find which queries lost impressions or position, and who gained. One competitor who gained across all your lost queries probably published new content or earned links.
5. Assess the declining pages. Check whether they are out of date or whether competitors published fresher content. Check whether a speed regression or broken structured data started at the same time.

### Segment content by performance

Put every organic landing page into one of four tiers.

| Tier | Definition | Action |
|---|---|---|
| Stars | Top 10 percent by organic revenue | Monitor weekly; protect with refreshes and internal links |
| Workhorses | Rank 5 to 15, moderate traffic and conversions | Push up; CTR rises sharply between position 10 and position 3 |
| Sleepers | Rank 15 to 30, low traffic, relevant keywords | Improve content and earn links; prioritize by keyword value |
| Deadweight | No organic traffic for 90 days or more | Consolidate, redirect, or remove |

Workhorses have the most improvement potential. A small rank gain on a page at position 8 brings much more traffic than the same gain at position 25.

### Analyze competitive position

Map your visibility against the top five competitors.

Calculate share of voice: your total organic impressions for the target keyword set against each competitor. Use visibility data from Semrush or Ahrefs. Track it monthly to see momentum shift.

Run a content gap analysis. Export keywords where competitors rank and you do not. Filter by volume and difficulty to find gaps worth the effort. The Ahrefs Content Gap tool does this directly.

Run a backlink gap analysis. Find domains that link to competitors but not to you. Each one has already shown that it links to content in your space.

Track SERP feature ownership. For target keywords, record who holds the featured snippet, the People Also Ask entries, and the AI Overview citations. These features take a large share of clicks.

## Design three dashboards for three audiences

The executive dashboard for leadership shows four metrics as trend lines only:

1. organic revenue or pipeline, by month;
2. organic traffic, by month, with a year-over-year comparison;
3. organic share of total traffic;
4. organic conversion rate.

It shows no keyword rankings, no technical metrics, and no jargon. It answers one question: does organic search produce more business value than before?

The operational dashboard for the SEO team shows these items:

- traffic and key events for each page;
- positions for priority keywords;
- Core Web Vitals pass or fail status;
- crawl error counts;
- new and lost backlinks;
- a publication and refresh tracker.

The diagnostic dashboard for analysts supports investigation. It holds these views:

- a query-page matrix, which is a heat map of positions by query cluster;
- a traffic change view that assigns each change to algorithm, competitor, technical, or content causes;
- conversion paths from organic entry to completion;
- anomaly flags on daily metrics.

## Automate the collection

### Pull Search Console data through the API

The Search Console web interface exports only 1,000 rows and cannot run on a schedule. The API gives the full dataset with query-page combinations. Python with the `google-auth` and `google-api-python-client` libraries is the most direct route:

The API returns up to 25,000 rows per request. For a larger site, page through results with the `startRow` parameter. Schedule a daily pull and append each result to a history table.

### Query the GA4 BigQuery export

The GA4 BigQuery export is the highest-fidelity behavior data you can get. Turn it on in GA4 Admin under BigQuery links. The tables hold every event, session, and interaction. Query them for metrics the GA4 interface does not offer. Examples are custom funnels for organic visitors and the order in which they read pages. Another is the time between sessions for returning organic visitors.

### Set automated alerts

Alert on these conditions:

- daily organic traffic falls more than 2 standard deviations below the 30-day average;
- more than 50 new crawl errors appear in Search Console in one day;
- any of your top 50 priority keywords drops 5 or more positions;
- Core Web Vitals field data moves from "good" to "needs improvement".

Send the alerts through Search Console email notifications and Ahrefs rank tracking alerts. For the rest, write scripts that query the warehouse and post to Slack.

## Turn data into a decision

Move each finding through four levels, from data to action:

| Level | Example |
|---|---|
| Data | Organic traffic to `/blog/seo-tools` fell 23 percent month over month. |
| Insight | The drop started when a competitor published a more complete comparison page. It now outranks you for 3 of the page's top 5 keywords. |
| Recommendation | [Refresh the page](/articles/content-refresh-strategy) to match or exceed the competitor's coverage, with focus on the 3 lost keywords. |
| Action | A content brief with the expansion requirements, the competitor benchmark, and a two-week deadline. |

Deliver the action with its context, a deadline, and success criteria.

Stop analysis at the right point. After a threshold, more data does not improve the decision. Use this test: if more analysis could change the recommendation, continue. If it would only raise confidence in the same recommendation, stop and recommend.

### Choose one north star metric

Organic revenue is the north star. For B2B, use organic pipeline contribution. Traffic, rankings, impressions, and backlinks are leading indicators. They matter only as far as they move revenue. When a metric that looks good conflicts with a metric tied to revenue, choose revenue.

### Reconcile Search Console and GA4

The two sources never match exactly, and that is normal. Search Console counts clicks on Google's side. GA4 counts sessions in the browser. A visitor who clicks and leaves before the GA4 tag fires appears only in Search Console. Ad blockers also stop GA4.

Track the size of the gap each month. A sudden change in the gap points to a tracking fault. Use Search Console as the source of truth for search performance and GA4 for on-site behavior.

### Set the reporting cadence

Monitor anomaly dashboards daily. Report operational metrics to the SEO team weekly. Report performance trends to marketing leadership monthly. Hold strategic reviews with executives quarterly. Each cadence matches a decision cycle: daily checks catch problems, monthly reports guide tactics, and quarterly reviews set direction.

### Prove contribution when attribution is unclear

Use three views together. First-touch attribution shows how many customer journeys started with organic search. Multi-touch attribution shows how often organic search appeared in the path. Incrementality tests give the strongest causal evidence: pause SEO work on a subset of pages and measure the effect. Present all three to stakeholders.

## Use advanced techniques

### Content cohorts

Group content by publication quarter, such as Q1 2025 and Q2 2025. Track organic traffic for each cohort over time. Find which cohort ranked fastest and which kept its traffic longest. The patterns inform strategy and publication timing.

### Significance tests for SEO changes

When you test a title change, a content expansion, or new internal links, confirm that the result is real. Organic traffic moves every day. A 10 percent rise after a change can be the change or normal variance.

Use a Bayesian approach. Calculate the probability that the observed change exceeds normal variance, given the page's traffic history. Report "85 percent probability of a true 12 percent lift", not "traffic rose 12 percent". The [SEO A/B testing methods](/articles/seo-ab-testing-methods) article covers test design.

### Link and rank correlation

Track new backlinks per page against rank changes for the same page in the same period. Calculate correlation coefficients. Pages do not all respond to links in the same way. The analysis shows which content types and topics respond most, so link work goes where it has the most effect.

## Learn the tools and the career levels in order

Learn Google Search Console first; it is the primary data source. Then learn GA4 for behavior data and Looker Studio for dashboards. Next, learn SQL for warehouse queries and Ahrefs or Semrush for competitive data. Python or R becomes important once you do statistical diagnosis.

The career has four levels. Reporting means you pull, clean, and visualize data accurately. Diagnosis means you explain why something happened. Prescription means you recommend specific actions from data patterns. Prediction means you build [forecasting models](/articles/seo-forecasting-models) that anticipate change.

Each level needs a deeper skill: tool fluency, then statistical reasoning, then business judgment, then modeling.
