# Choose an attribution model that credits organic search for the buyers it finds.

A marketing team reviews channel performance. Paid branded search shows a strong return on ad spend. Organic search shows weak conversion numbers. The team moves budget from SEO to paid search, and six months later the branded search volume that paid search harvested starts to shrink.

Attribution models spread conversion credit across the touchpoints in a buyer's journey. Last-click, the long-standing default in many platforms, gives all the credit to the final touch. That rule systematically undervalues organic search. Organic search often introduces a prospect who converts later through branded search, direct traffic, or a retargeting ad. Teams that report on last-click underfund the channel that starts the journey.

This guide explains why last-click fails for SEO and which models correct it. It then shows how to measure assists and incrementality, build a custom model, and present the result.

## Know why last-click fails for SEO

Last-click attribution gives 100% of the conversion value to the final touchpoint before the purchase or lead. Take a typical journey. It starts with organic search discovery, then a comparison site and a newsletter signup. A retargeting ad click and a branded search follow, and then the purchase. Last-click credits the branded search. The organic search that started the journey gets nothing.

The bias follows from how people buy. Organic search is strong at discovery, when prospects research solutions. Research takes days or weeks. When the prospect returns to buy, they search the brand name or type the address, because they have already decided. Last-click credits the return visit, not the discovery that caused it.

Paid search teams optimize to last-click numbers. They see, correctly, that branded keywords convert well at a low cost per click, and they move budget toward branded terms. Those terms capture credit for conversions that organic search and content created. The organization then sees strong paid return and weak SEO conversion, and it moves budget away from the top of the funnel. The [guide to SEO and paid search synergy](/articles/seo-paid-search-synergy) covers how to test branded paid spend against organic coverage.

Google Analytics 4 (GA4) now uses data-driven attribution by default. Many teams still report on last-click, through inherited dashboards, ad platform reports, or habit. A model change needs admin access and an understanding of how each model works. The bias often survives through inaction.

## Position-based attribution

Position-based attribution, also called the U-shaped model, gives 40% of the credit to the first touch and 40% to the last touch. It splits the remaining 20% evenly across the touches in between. It values discovery and conversion both. It also gives some credit to the middle touches that move the prospect along, such as review site visits, comparisons, and content.

For SEO, the change is large when organic search starts the journey. Take the journey organic search, direct, email, paid search, then purchase. Organic search gets 40% of the credit under position-based and 0% under last-click.

GA4 no longer offers this model. Google removed the first-click, linear, time-decay, and position-based models from GA4 in November 2023. To use position-based attribution, export conversion path data to BigQuery and calculate the credit there. The custom model section below gives the steps.

The model needs journeys with several touches to make a difference. A single-touch conversion, where a visitor finds you through organic search and converts in the same visit, gives organic search 100% under every model. Multi-touch journeys drive the difference. In a B2B business where most conversions involve 4 or more touches, position-based attribution changes organic search's value substantially.

## Data-driven attribution

Data-driven attribution uses machine learning on your actual conversion paths. It does not use fixed percentages. It compares the conversion rate of journeys that include a touchpoint with similar journeys that do not. Then it gives credit in proportion to the measured effect.

For example, the model might find that organic search as the first touch raises conversion probability more than as the second touch. It then weights each position to match. It also accounts for time between touches, device switches, campaign detail, and seasonal patterns. It might find that a mobile organic visit followed within 48 hours by a desktop email click converts at a much higher rate. It then credits that combination to match.

In GA4, data-driven attribution is the default reporting model. The model is more reliable with more data. With few conversions, group related key events, such as all lead forms into one "lead" event. The model then has more paths to learn from.

The model adapts as behavior changes. If a new platform, such as TikTok, becomes a discovery channel, the credit shifts without manual rule changes. It also captures interactions that fixed-percentage models miss. For example, organic search and email can perform better together than either one alone.

The model has two limits. It is a black box: you cannot explain to an executive why organic search received 37% of the credit for a conversion rather than 40%. It also depends on steady conversion volume, and credit shares can move when volume changes. Note the model and date on every report.

## Measure assisted conversions

Assisted conversions count how often a channel appears in a conversion path without getting last-click credit. They show the channels that do discovery and nurturing work.

Calculate the assist ratio:

```
assist ratio = assisted conversions / last-click conversions
```

A ratio above 1.0 means the channel appears in conversion paths more often than it closes them. Organic search in B2B often shows a ratio well above 1.0.

In GA4, open the paths report under `Advertising > Attribution`. Select the key event, and view the credit for early, middle, and late touchpoints by channel. Export the data to calculate ratios for executive reports. Google renamed GA4 "conversions" to "key events" in March 2024; the reports use the new term.

A high assist ratio justifies investment despite weak last-click numbers. Suppose organic search shows modest last-click revenue but appears as an assist in conversions worth four times as much. A budget cut based on the last-click figure puts those assisted conversions at risk too.

Check the time lag. The paths report shows days and touchpoints to conversion. If most conversions happen a week or more after the first touch, and organic search dominates first touches, organic search's value builds over time. Last-click ignores that dimension and undervalues channels with long conversion windows.

Compare assist ratios by query type. Export Search Console queries, label them by intent (informational, commercial, transactional), and join them to GA4 landing pages. Informational queries usually show higher assist ratios, because those visitors research and do not buy yet. Transactional queries show lower ratios. The [SEO attribution modeling guide](/articles/attribution-modeling-for-seo) covers the join in more detail.

## Test incrementality

Attribution models measure correlation: a channel that appears in a path gets credit. Incrementality tests measure causation. They ask whether the conversions would have happened without the channel's activity.

**Geographic experiments.** Pause SEO work in test markets and continue it in matched control markets, then compare conversion changes. Pair states or regions by historical performance. In the test markets, stop new content, technical improvements, and link building for 90 days. Measure whether conversions fall against the controls. Organic results do not follow borders, and a content pause affects every market at once. Geographic tests therefore work better for local SEO, such as Google Business Profile work and local links, than for national programs.

**Time-based experiments.** Compare performance before and after a large change in SEO investment. Suppose the SEO budget rises 50% in the second quarter. Check whether organic conversions in the third and fourth quarters exceed seasonal expectations. Allow a 60 to 90 day lag. Use Google's CausalImpact package to model what would have happened without the change.

**Brand lift.** People who discover a brand through organic search later search for it by name. Track branded search volume in Google Trends and Google Ads Keyword Planner before and after a major visibility gain. An example is a move from page 2 to page 1 for competitive terms. A rise in branded search after the gain shows upper-funnel value that direct attribution misses. The [brand search lift guide](/articles/brand-search-lift-seo) sets out the method.

Incrementality tests need budget and time to reach significance. A pause in SEO work can cause ranking losses that take months to recover. Most organizations cannot run a true test, so they rely on attribution models and assist analysis to estimate incremental value.

When you do have a test result, combine it with attribution. Suppose a test shows that each unit of SEO spend returns 3 units of revenue, but last-click shows 1.5. The gap is value spread across other channels in the conversion paths. Use position-based or data-driven attribution to place it.

## Build a custom model

GA4 does not support fully custom models. Build them outside GA4 when your buyer journey needs different logic.

**Time-decay.** Touches closer to the conversion get more credit, on an exponential curve. It suits short consideration cycles, where recent interactions drive the purchase more than discovery. With a 7-day half-life, a touch 7 days before conversion gets half the weight of a touch immediately before it.

**Linear.** Every touch gets equal credit, so each touch in a 4-touch journey gets 25%. It suits journeys with predictable sequences and no single decisive moment.

**Engagement-weighted.** Credit follows the engagement at each touch. An organic visit with an 8-minute session and 5 pageviews gets more credit than a 30-second single-page visit. Export sessions, engagement time, and pages per session for each touch. Calculate a score, and divide the credit in proportion to the scores.

**Content-type weighting.** High-effort content, such as webinars, tools, or research reports, gets extra credit. A person who attends a 60-minute webinar shows more intent than a blog skimmer. Record content type in a GA4 custom dimension and apply a multiplier. For example, give a webinar view 3 times the standard weight.

Follow these steps to build any of these models:

1. Export raw conversion path data through the GA4 BigQuery export or the Google Analytics Data API.
2. Calculate the credit in Python, R, or Google Sheets.
3. Join the results to your marketing dashboards by channel.
4. Recalculate monthly or quarterly as new conversions arrive.

Build separate models for product lines whose journeys differ. A high-value B2B sale with 8 to 12 touches needs a different model from a low-value e-commerce purchase. Create separate key events for each product tier, model each, and then combine the results for channel reports.

## Connect offline revenue and query data

Offline conversions, such as phone sales and in-store purchases, need a bridge. Capture the GA4 client ID when a lead enters the CRM. When the offline sale happens, match the CRM record to the client ID. Send the conversion to GA4 through the Measurement Protocol. The offline revenue then connects to the online touches that led to it, including organic search. The [SEO analytics setup guide](/articles/seo-analytics-setup-guide) covers the tracking this depends on.

GA4 does not receive the search query for organic sessions, because Google encrypts search traffic. To approximate keyword attribution, join Search Console query data to landing page URLs. Then assign each page's conversions to the top queries that bring traffic to it. The method gives direction, not exact keyword-to-conversion tracking.

## Present the result to budget owners

Attribution analysis changes nothing until stakeholders see what it means for budget and strategy. Translate the statistics into decisions.

**Show the models side by side.** A bar chart of organic search revenue under last-click, position-based, and data-driven attribution makes the gap visible at once. A chart that shows organic value several times higher under data-driven attribution than under last-click persuades faster than a statistics lecture.

**Show the opportunity cost.** If position-based attribution shows that organic search starts 40% of journeys but receives 10% of the marketing budget, the mismatch is plain. Project the additional revenue from budget that follows first-touch contribution.

**Give assist ratios context.** "4.2 assists per last-click conversion" means little alone. Say it this way: "Organic search appears in 4.2 times more conversion paths than last-click credits, so our reports undervalue its discovery role."

**Connect attribution to lifetime value.** Calculate customer lifetime value by acquisition channel from your own data. If organic customers stay longer or spend more, weight first-touch organic credit to match.

**Recalculate ROI.** Show channel ROI under last-click and under multi-touch attribution. For example, organic search ROI might move from 3.2 times to 7.8 times. Use the corrected figures in annual planning. The [board budget justification guide](/articles/seo-budget-justification-board) shows how to take these numbers into a funding request.

For model choice, start with position-based, calculated outside GA4, if your business has multi-touch journeys: B2B, considered purchases, or long sales cycles. Move to data-driven attribution in GA4 once your conversion volume gives it enough paths to learn from. Keep last-click only for single-touch businesses, such as impulse purchases. GA4 allows lookback windows of up to 90 days. For sales cycles of 6 months or more, set the maximum and track the rest of the journey in the CRM.
