# Roofing company AI rules: data, approvals, and spend

Write roofing AI rules around the project record and the next commitment. An inquiry summary, an estimate draft, and a production instruction need different sources and different approvals.

Start with a function register. Name each task, approved input fields, controlling documents, output, reviewer, action owner, and spending ceiling. Keep functions with unresolved permissions out of routine use.

These are proposed operating rules for office preparation. They do not determine roof condition, code compliance, warranty coverage, insurance coverage, financing eligibility, or the safety of a worksite.

## Limit homeowner data to the task

As a company policy, exclude identity documents, bank details, payment credentials, account passwords, alarm codes, financing applications, and unrelated personal correspondence from general AI drafting.

FTC guidance recommends limiting sensitive information and access to business need. [FTC data security guidance, checked 2026.10.26](https://www.ftc.gov/business-guidance/resources/protecting-personal-information-guide-business).

For intake, approve a narrow project reference, contact route, reported issue, and relevant location information. Add further fields only after the responsible reviewer identifies their purpose.

For production preparation, use the accepted scope and approved material facts. Keep private access instructions in their restricted source. Give authorized staff a reference without exposing the instructions in a general handoff.

Review photographs before processing. Exclude unrelated people, personal documents, and details outside the task's purpose. Preserve original job evidence in its approved record rather than deleting it to simplify a draft.

Ask where prompts, attachments, results, and diagnostic records remain. Review the actual processing terms, account access, retention, and deletion before real project material enters the function.

## Preserve source observations and scope versions

Keep a homeowner report distinct from an estimator's observation. Keep measured quantities distinct from requested work. Every material statement in a draft should identify its controlling source.

Prohibit the function from creating measurements, inspection findings, dates, approvals, or signatures. Missing evidence should produce a question for the estimator. It should not become a normal-looking completed field.

Store accepted agreements and changes separately from new requests. A later message asking for a substitution should remain pending until the authorized person accepts it.

The [roofing first-functions plan](/articles/ai-native-roofing-first-functions) applies this boundary to intake, proposals, and production handoffs. Use the same project identity while keeping each function's permissions narrow.

Test a proposal based on an obsolete product sheet. Require a visible hold and current-source request. Do not let a more recent draft override an older accepted agreement without review.

## Keep technical and safety decisions with responsible people

As an operating boundary, prohibit the office function from diagnosing damage, selecting repairs, interpreting structural conditions, or authorizing access to a roof. Give those questions to the responsible professional.

The function may organize existing approved observations. It may prepare a question about a missing item. It should not turn a photograph or a customer's description into an independent technical conclusion.

Keep safety plans, required records, and actual site decisions in their approved process. A generated handoff should not state that an inspection or safety check occurred unless the record supports it.

Ask the company's qualified reviewer to identify applicable licensing, building, and workplace requirements for the actual project. Record those determinations before adding any function that touches regulated decisions.

This policy does not claim one licensing or site-safety rule applies to every roofing business. An unresolved jurisdiction or technical question remains a hold for the responsible reviewer.

## Source warranty and advertising statements

The FTC requires advertising claims to be truthful and supported by evidence. [FTC advertising guidance, checked 2026.10.26](https://www.ftc.gov/business-guidance/advertising-marketing).

Require sources for proposed claims about qualifications, certifications, products, performance, availability, and warranty terms. The reviewer should inspect the exact current document and approve the final wording.

FTC warranty guidance says lifetime advertising should identify which life determines duration. [FTC warranty advertising guidance, checked 2026.10.26](https://www.ftc.gov/business-guidance/resources/businesspersons-guide-federal-warranty-law).

Do not let the function combine a manufacturer's product warranty with the contractor's workmanship promise. Keep issuer, scope, conditions, and source version attached to each statement.

Use the [roofing warranty wording checklist](/articles/roofing-warranty-website-wording) for the public page. The internal AI policy should require the same evidence before a proposal or email repeats a promise.

Keep insurance, financing, and warranty decisions separate. A record of a customer asking about coverage does not support a company statement that coverage exists or payment will follow.

## Bind approvals to the final action

| Prepared output | Required company check | Separate action authority |
| --- | --- | --- |
| Estimate-intake packet | Estimator checks the reported facts | Coordinator confirms any appointment |
| Proposal draft | Estimator checks scope, quantity, and price | Authorized signer approves release |
| Production handoff | Production manager checks accepted instructions | Authorized staff dispatch or purchase |
| Public project story | Reviewer checks facts and permissions | Owner approves publication |

Expose the final text, recipient, project, source version, and any commitment in the review queue. Approval must apply to those details, not an unseen future revision.

If a price, material, date, recipient, or promise changes, return to review. An approved draft does not authorize a changed order, a purchase, or a different customer message.

Keep permissions enforced in the actual function. A draft-only scope should not possess independent access to send proposals, purchase materials, charge customers, or publish website changes.

## Test the boundary before current projects

Use synthetic records for a wrong address, similar customer names, missing measurements, a changed product, and an unapproved scope addition. Require a visible hold for unresolved conflicts.

Include an incoming attachment that asks the function to ignore company rules. Treat those instructions as document content. They must not change access or approval authority.

Test a requested release to a new recipient. Require the authorized reviewer to resolve identity and permission. A familiar-looking name should not become an automatic disclosure decision.

Keep the acceptance evidence and correction with the runbook. A failed case needs a source or rule correction and another check. Dismissing an alert does not resolve the underlying hold.

## Preserve the accepted change history

For a proposed project change, record the request, controlling agreement, unresolved questions, and authorized decision. Keep requested work separate until acceptance is documented.

Have the production reviewer compare the next handoff with the accepted change list. Ask them to identify any instruction that has no corresponding approval. Hold that instruction until the responsible person resolves it.

Use this check when material choices or scheduling instructions change after a draft. The review should establish what the company has accepted for this project. It should not infer agreement from the presence of a new message.

## Cap spending per roofing function

Set monthly budgets separately for inquiry preparation, proposal checks, and production handoffs. Name an early-alert recipient and the owner who can change each ceiling.

Set a per-run allowance, maximum input size, and retry limit. Before another paid step, check the remaining approved budget. Include failed attempts and any billed processing in the same cost line.

An absent measurement or accepted change needs staff input. It should not cause an endless drafting loop. Require an incomplete result and return the issue to the named reviewer.

Every receipt should record the function, project reference, source versions, model identifier, attempts, result, approval state, and cost. Keep private homeowner details out of routine cost reporting.

Label estimates provisional until reconciled with actual usage. Keep models named and replaceable in the private operating record. Review a replacement's terms and acceptance results before current use.

## Make the policy usable by the team

Use the 10/80/10 responsibility split: a person directs, the system prepares, and a person checks. Train each reviewer to locate the source behind an output.

Have the estimator reject a guessed quantity and the production manager reject an unapproved substitution. Have the owner find a receipt, change a budget through the approved process, and stop the function.
