# What belongs in an AI operating system for my business?

Start with readable business files, one defined function, and an approval rule for its output. Add a receipt for every run and a runbook your team can follow. Connect those pieces before adding more jobs.

In this article, a business operating system means a working arrangement for recurring business tasks. It is not a replacement for the software that starts your computer. The term describes how your business supplies facts, directs work, checks results, and retains corrections.

Imagine an illustrative product business preparing a weekly order exceptions report. The files state which orders belong in the report. The function checks them and prepares the draft. The approval rule names the person who verifies the result. That small chain is a useful starting point for the larger system.

## Study the job before choosing its software

Ask the person doing the work to walk through a recent example. What arrived? Which source did they open? What did they compare? Which decision needed judgment? Where did the result go?

Keep the actual example beside the description. If the written process says to check the current order list, ask where that list lives. If two people use different copies, resolve which copy is authoritative before asking AI to read either one.

Sort the recurring work into eliminate, automate, augment, or outsource. Remove a report nobody uses. Keep a disputed customer decision with a person. Use fixed rules for a check that needs no model judgment. Use AI where interpreting or preparing material belongs in the task.

The first specification should describe one result. Preparing an exceptions report has a clearer boundary than running operations. You can write acceptance checks for the report before building the next function.

## Give the record a small, clear structure

A useful first record can contain a business index, approved facts, task instructions, corrections, outputs, and run receipts. Keep each area easy for an authorized person to inspect.

The business index explains where the current material lives. Approved facts hold the rules the function needs. Task instructions define how the job uses those facts. Corrections record accepted changes. Outputs and receipts show what happened during individual runs.

Do not put every document into the first function's reading list. The exceptions report may need current orders, delivery rules, and a reporting cutoff. It may have no reason to read hiring notes or private owner correspondence.

Use the [context manifest template](/articles/ai-context-manifest-template) to define the allowed sources. The manifest should name the source, its authority, and the condition that makes it too old to use. Missing information should produce a named stop.

## Define the function as a written contract

Write a short function specification in plain language. State the trigger, inputs, required result, exclusions, reviewer, and output location. Include the condition that means there is no work to do.

For the illustrative report, the trigger might be a manual request after the weekly cutoff. The input is an approved order export. The result is a list of unresolved exceptions with source references. The exclusion is changing any order or sending any customer message.

Give completion a testable meaning. Require the draft to identify its reporting period, account for eligible records, and flag missing fields. Require a receipt even when no exceptions exist. A successful empty report means the input was checked and no eligible exceptions were found.

Keep the specification beside the function's runbook. A new user should be able to compare a result with the written requirements without reconstructing an old conversation.

## Put approval rules where actions occur

Separate preparing work from carrying out an external action. A function can assemble a reply for review while a different permission controls transmission. Name the person who can approve the exact text, destination, and account.

Make edits after approval visible. If a recipient or material statement changes, require the revised action to meet the approval rule again. Do not treat an old approval as a permanent license for future versions.

Use the [AI agent approval matrix](/articles/ai-agent-approval-matrix) to turn these responsibilities into explicit action rules.

For internal work, define a proportionate check. The weekly exceptions draft might need a manager's review before it becomes the accepted report. A changed price or account setting needs its own authority. Avoid using one vague approved status for both.

NIST's voluntary AI RMF organizes risk management into Govern, Map, Measure, and Manage. These offer a useful reference when defining responsibilities and checks. [NIST AI RMF Core](https://airc.nist.gov/airmf-resources/airmf/5-sec-core/), checked 2026.10.26.

## Keep a receipt you can read

Require each run to record what it inspected, what it produced, which checks passed, and where it stopped. Include the function version, model identity, and run cost. Link the receipt to the exact output.

Use clear result states. Complete means the defined checks passed. Blocked means a required input or approval was missing. Failed means the function could not finish its job. No work means a successful inspection found nothing eligible.

Do not put private source content or credentials into every receipt. Use references to restricted records when the reviewer needs more detail. Give receipts their own access rules if they reveal customer or employee information.

The guide to [why the receipt is part of the output](/articles/receipt-is-part-of-the-output) explains the evidence fields. For the owner, the key requirement is direct: a status claim should lead to something you can inspect.

## Treat corrections as controlled changes

When a reviewer finds a wrong result, preserve the example. Identify whether the problem came from a bad source, an unclear rule, a broken check, or the prepared output. Fix the responsible part.

An accepted correction should state what changed, who approved it, and when it applies. Avoid replacing an established rule with a casual comment from a single review. If two instructions conflict, resolve the conflict before the next routine run.

Then rerun the example that exposed the error. Include an ordinary example to check that the fix has not broken expected behavior. Keep both results with the function's acceptance evidence.

Review source updates separately from model changes. Changing the model, task instructions, and source rules together makes the cause of a changed result harder to trace. Prefer bounded changes you can compare against the accepted version.

## Make cost and replacement part of the design

Set a monthly spending limit for the function. Name the person who receives an alert and the action required when the limit is reached. Include model usage and other required services in the written scope.

Keep a named model setting in the configuration. When testing a replacement, retain the business record and run the same acceptance examples. Approve the replacement only for the job it has passed.

Ownership should have practical evidence. Ask where the readable files, function code or configuration, runbook, and accepted examples live. Check that the business controls the necessary accounts and has a tested way to retrieve its material.

A collection of files does not prove the job can run. Have an authorized person use the handoff package to produce the result. Record what they could complete and what still depended on the builder.

## Train the team on the whole loop

Use 10/80/10 to explain responsibility. A person sets the direction. The system prepares the middle. A person checks the result and accepts corrections. Treat the split as a working method rather than a measured time saving.

Practice the ordinary run and the blocked run. The user should know what a missing input looks like, how to find the receipt, and when to use the manual process. Name who can pause the function.

The [AI systems method](/ai-systems) joins this study, task sorting, function build, and training into one engagement. Start with the job your team can define and check. Extend the system after that first handoff works.

[Send your brief](/work#send-your-brief) with the recurring task, the files it uses, and the result a person should approve.
