# Should I build owned AI functions or buy more subscriptions?

Compare the result you need, the records you control, and the responsibility you will carry after setup. Buy a subscription when its supported workflow fits the job. Consider an owned function when your business needs a defined process, controlled inputs, and a handoff it can inspect.

An owned function can still use paid services. Model usage, hosting, and required third-party tools belong in its operating plan. Ownership means retaining the agreed files, working function, rules, and instructions. It does not mean every future run has no cost.

Start with one recurring job. For example, compare two ways to prepare a weekly customer status report. Use the same source material, reporting period, acceptance checks, and approval requirements for each option. Otherwise, you are comparing different jobs under one label.

## Write the job before comparing products

Describe the input and the accepted output in plain language. Name the source record, required checks, reviewer, and destination. Identify actions that remain outside the job, such as sending the report or changing a customer account.

Include the awkward cases. What happens when an export is missing? Who resolves conflicting instructions? Can the function stop with a clear explanation? Can another person understand that explanation?

Then check whether the task needs AI. A fixed calculation or standard file transfer may need an ordinary script. An unused report may belong on the eliminate list. A judgment about a disputed customer commitment may stay with its responsible person.

Only compare products and builds after sorting the task into eliminate, automate, augment, or outsource. A better purchase decision may be deciding that the proposed job should not exist in its current form.

## Ask where the working record lives

For either option, identify where business facts, task instructions, accepted corrections, and outputs are stored. Check what the business can retrieve and what remains tied to a service.

Do not assume that every subscription has the same export or ownership terms. Open the terms and documentation for the product you are considering. Test the specific material you need to retrieve. A general data export is not evidence that a recurring job can run elsewhere.

Use the [AI system ownership transfer checklist](/articles/ai-system-ownership-transfer-checklist) to inspect what the business receives.

For an owned function, inspect the delivery package. It should identify the readable record, the code or configuration, the runbook, and the acceptance examples. Confirm what depends on an external service and which account pays for it.

The [subscription shutdown test](/articles/ai-subscription-shutdown-test) covers exit preparation. Use it after choosing your requirements, before ending access to anything the current job still needs.

## Compare the complete path to an accepted result

Give both options the same representative work. Ask the person who will review the output to use the same acceptance list. Keep the prepared result and the review notes.

Check source references, missing fields, factual changes, and approval boundaries. Record any manual step between preparing the input and accepting the result. If someone must copy data between several places, include that step in the comparison.

Do not choose an option from a polished demonstration alone. Ask it to handle an ordinary case, an incomplete source, and a case that should stop. Use those examples to see where the supported boundary lies.

A result may pass for one narrow task and fail for another. Keep the decision tied to the tested function. Do not turn a successful status-report trial into a claim that the same tool can run customer service or purchasing.

## Count operating work as well as recurring bills

List the initial work, recurring service charges, maintenance responsibility, and review effort for each option. Keep measured values separate from estimates. Label a cost unknown when you have no reliable figure.

For the owned function, ask who handles a failed connection, a changed source format, and a model update. For the subscription, ask who administers access, maintains the business instructions, and checks exported records. Both options need a responsible person in your plan.

FinOps Foundation's Unit Economics guidance distinguishes resource efficiency metrics from business unit metrics. Apply that distinction by comparing service usage with accepted business outputs. [FinOps Foundation: Unit Economics](https://www.finops.org/framework/capabilities/unit-economics/), checked 2026.10.26.

For example, record the running cost per accepted status report alongside the number of rejected or blocked attempts. Define what accepted means before calculating it. Keep initial build costs visible separately rather than burying them in an unexplained average.

## Inspect approvals and account control

A subscription's convenience does not answer who can authorize a live action. A custom function needs the same question answered. Identify the account, destination, content, and person required for each send or change.

Ask for a demonstration of the boundary. Can the system prepare a report without transmitting it? Can a reviewer see the exact artifact before the approved action? What happens when the recipient changes after review?

Keep your business in control of its required accounts. Write down the account owner and the process for removing a departing user's access. Avoid a handoff that depends on a builder's personal login.

If the function serves clients, repeat this check for each client. A shared template can be useful. Shared authority across unrelated client accounts needs an explicit policy and tested controls before use.

## Decide how much custom responsibility you want

An owned function should come with a defined maintenance plan. Ask what your team can change, which changes require a builder, and how to restore the last accepted version. Put these answers in the scope.

Also ask whether the business can support the record itself. Someone must approve updated facts, resolve conflicting instructions, and decide whether a proposed correction becomes policy. Owning files leaves those decisions with the business.

A subscription may fit when the offered workflow and terms meet the job without extra construction. An owned function may fit when your requirements justify building and maintaining a process around your record. A combination may fit when a specialist service supplies one bounded step.

Write the tradeoff in terms of the recurring job. Avoid treating either ownership or a smaller subscription count as proof of a better business result.

## Stage replacement one function at a time

Choose one function and keep the accepted manual path available during the trial. Run the candidate from approved copies of its required inputs. Do not cancel the current service to force the comparison.

Record the result, failures, review effort, and costs. Resolve the failures that affect acceptance. Have the intended user run the process from the written instructions before calling the handoff complete.

Then inspect remaining dependencies. A tool you planned to remove may still hold customer records, approvals, or another recurring job. List those uses before changing its account. The guide to [what stops when you stop paying for AI](/articles/what-stops-when-you-stop-paying-for-ai) provides a broader dependency check.

Choose cancellation only after its own approval and continuity checks. A tested replacement for one function does not establish that the whole subscription is unused.

## Use a written decision you can revisit

Keep a short decision record: the job, options compared, evidence inspected, limits discovered, chosen option, responsible person, and review condition. Set a review condition tied to the job, such as a changed source or rising rejection rate.

The [AI systems offer](/ai-systems) scopes work per function, from $7,500. The first function includes the business study and task sort. Usage, hosting, and third-party subscriptions are named in the scope and run on business-owned accounts.

Bring the specific recurring result to that comparison. Ask what the business will own, what it will keep paying for, and how the team will know the function works. Those questions support a decision you can verify later.

[Send your brief](/work#send-your-brief) with the job, current tools, and the acceptance checks the replacement must pass.
