# Coordinate several SEO vendors so their work adds up instead of colliding.

Many large companies do not hire one SEO vendor. They hire three, sometimes five.

A technical agency handles crawl infrastructure. A content studio writes articles. A link builder pursues backlinks. A local specialist manages Google Business Profiles for 200 locations. Each vendor sends a report that claims progress, and organic traffic stays flat.

The vendors are rarely the problem. Coordination is. When several teams touch one domain without a plan, redirect chains overwrite each other. Schema markup validates but conflicts in meaning. Internal linking plans compete.

One vendor lazy-loads images to improve speed. Another vendor's CDN rules break those images. Neither knows the other exists.

This guide shows you how to coordinate vendors without becoming a full-time project manager. It covers selection, overlap prevention, unified reporting, communication, and escalation. The same system works for two contractors or ten agencies in five countries.

## Know why the vendor count grows

Five forces push a company toward several vendors.

**Specialization.** Technical SEO needs server administration and JavaScript debugging. Content needs subject expertise and writing skill. Link acquisition needs outreach skill and relationships. Enterprise platforms such as BrightEdge and Conductor provide dashboards but not execution. Few agencies master all four at enterprise scale.

**Budget structure.** Marketing budgets often separate content spend, technical spend, and tool spend. One monthly SEO budget can split across three lines that three directors control. Each director hires a vendor. Coordination becomes optional.

**Geography.** A US brand that expands into Asia-Pacific needs vendors who know Baidu, Naver's C-Rank algorithm, and hosting rules for mainland China. China-hosted sites need an Internet Content Provider (ICP) license through a mainland hosting provider. The US agency that built your domain authority cannot run Seoul keyword research. You hire regional specialists and manage four vendors across three time zones.

**Mergers and acquisitions.** When Company A buys Company B, both bring their agencies. Leadership often keeps both teams, because each built part of the organic channel. Both keep working, often unaware of each other, until a site migration exposes two redirect maps and duplicate schema.

**Internal skill gaps.** Your in-house SEO manager knows strategy but cannot code, so you hire a developer-focused agency. Your content team writes product pages but struggles with blog ideas, so you hire a content studio. Your PR team gets press mentions but does not turn them into links, so you hire a link builder. Each vendor fills a gap. Each adds complexity.

## Select vendors for separate lanes

Hire for specializations that do not overlap. Do not hire two content agencies. Hire one content agency and one technical agency. Define each lane before anyone signs. Ask one test question: "If both vendors audit our site on their own, what belongs in Vendor A's report and not in Vendor B's?"

Separate lanes make most conflicts impossible. The technical team cannot contradict the content team when they solve different problems.

Then test four capabilities before you sign.

**API output.** Ask each finalist: "Can you push data to our central reporting system through an API?" A vendor that sends only PDFs or dashboard logins creates a reporting bottleneck. A vendor that can send JSON to your warehouse supports one dashboard. Prefer vendors with experience in the Search Console, Google Analytics, Ahrefs, or Semrush APIs.

**Process discipline.** During the RFP, send a scenario: "Our developers plan a site migration next month. What do you need from us, in what format, by what date, to protect SEO?" A vague answer, such as "keep us in the loop", predicts chaos. A request for specific artifacts, such as a 301 map, a staging URL, and a crawl comparison, shows operational rigor. **Tool compatibility.** If the technical vendor uses Botify and the content vendor uses Clearscope, the tools share no data, and you reconcile by hand. Prefer tools that export to a common place. Screaming Frog exports to Google Sheets. Ahrefs can connect to Search Console.

**Time zone overlap.** For vendors in distant time zones, such as the US and Australia, require at least two hours of overlap. Asynchronous updates work for status. They fail for live problem-solving during a migration or a penalty recovery.

## Prevent overlap and conflict

Overlap happens when vendors share a responsibility without boundaries. Two vendors both "improve site speed" with different methods. One lazy-loads images with JavaScript. The other adds a WordPress lazy-load plugin. Both load at once, and the page gets slower.

### Assign one owner with a RACI matrix

A RACI matrix marks each party as Responsible, Accountable, Consulted, or Informed for each task. Give every SEO task exactly one Responsible vendor. If two vendors claim the same task, split it into subtasks until each has one owner.

Example for a site migration:

The technical vendor builds the redirects and consults the content vendor on URL changes. The content vendor decides what to prune and informs the technical vendor which URLs go away. ### Gate every production change

Any vendor that wants to change production code, content, or configuration submits a change request to your in-house coordinator. The coordinator checks it against the other vendors' planned changes. If Vendor A plans a `robots.txt` edit on Tuesday and Vendor B plans one on Wednesday, the coordinator merges both into one deployment. Without the gate, the second deployment overwrites the first.

### Require staging tests

Every vendor tests in staging before production. Staging must match production hosting, CMS version, plugins, and CDN settings. Conflicts then surface before users see them. If Vendor A's lazy-load script breaks Vendor B's schema in staging, you catch it before Google does.

### Limit access to analytics

Give vendors view access, not edit access, to GA4 and Search Console. Edit access lets a vendor change filters, delete data, or change attribution settings. Those changes corrupt reporting for everyone else.

- In Search Console, use the Restricted user permission for most vendors.
- In GA4, use the Viewer or Analyst role. Add data restrictions to hide cost or revenue metrics where a vendor does not need them.
- Custom roles exist only in GA4 360, the paid tier.

### Hold a weekly change call

Every Friday, all vendors join a 15-minute call and declare next week's planned changes. Resolve conflicts on the call. This prevents a Monday discovery that one vendor broke another's work over the weekend.

## Report from one dataset

Several vendors produce several reports in several formats. The technical vendor sends a Databox dashboard, the content vendor a Sheets tracker, the link vendor a PDF. Someone spends four hours a week copying numbers into a master spreadsheet. That does not scale.

### Build a central store

At enterprise scale, use Google BigQuery, Amazon Redshift, or Snowflake. For a smaller program, a Google Sheets workbook with Apps Script automation is enough. The store pulls data from each source through its API and normalizes it into one schema.

An example pipeline:

1. The Search Console API supplies daily clicks, impressions, CTR, and position by query.
2. The Ahrefs API supplies daily backlink count, referring domains, and Domain Rating.
3. The PageSpeed Insights API supplies Core Web Vitals for key landing pages.
4. The GA4 Data API supplies organic sessions, key events, and engagement.
5. Each vendor sends its own KPIs to a shared endpoint every week.

### Define each KPI once

If one vendor counts indexed pages from Search Console and another from a `site:` search, the numbers never match. Write one definition for each KPI:

| Organic traffic | GA4 sessions where `Session source` is `google` and `Session medium` is `organic` |
| Indexed pages | The "Indexed" count in the Search Console Page indexing report |
| Backlinks | Ahrefs live backlinks, excluding `nofollow` links, redirects, and image links |
| Core Web Vitals | PageSpeed Insights API origin field data at the 75th percentile |

Send this glossary to every vendor and require its definitions in their reports. When everyone measures the same thing the same way, you can attribute results.

### Log what each vendor ships

Keep a change log in the central store. Record each published article, each deployment, and each link campaign, with its vendor and its date. Do not add tracking parameters such as `?vendor=content` to live URLs. Parameters create duplicate URLs and split internal link signals. When traffic rises, compare the lift with the log dates. Without the log, every vendor claims every gain.

### Review results together

Give every stakeholder access to one dashboard in Looker Studio, Tableau, or Power BI. The technical vendor sees its Core Web Vitals trend. The content vendor sees its ranking gains. The link vendor sees its backlink growth. Everyone sees the same organic traffic line. That shared view stops blame when traffic drops.

Hold a monthly review where every vendor presents from that dashboard. Each vendor walks through its KPIs, explains variances, and proposes next month's priorities. If a content vendor claims 50 new rankings and the dashboard shows 30, you investigate that day.

Require each vendor to cite the data source in each claim, for example "GA4 property 123456789, organic sessions, February 1 to 28". If a claim does not match the dashboard, return the report for correction before payment.

Share outcome data with all vendors: traffic and rankings. Keep process data, such as another vendor's internal timelines or server details, with the vendor that needs it.

## Set communication rules

Vendor chaos grows in communication gaps. Vendor A changes something. Vendor B finds its work broken. Nobody knows whom to call.

**One contact per vendor.** Each vendor names one primary contact for communication, escalation, and change approval. If 20 people work on your account, you still talk to one account manager, who routes the work inside the agency.

**Channels by urgency:**

| Channel | Use | Response target |
|---|---|---|
| Slack or Microsoft Teams channel | Questions, quick confirmations, routine updates | 4 business hours |
| Email thread | Formal requests, documentation, change approvals | 24 hours |
| Emergency phone number | Site down, Google penalty, traffic drop over 50 percent | 1 hour, at any time |

Use the channel that fits the urgency. Wait for the response target to pass before you escalate to the next channel.

**Asynchronous standups.** Each vendor posts a daily update in the shared channel by 9 a.m. local time, with three lines:

- completed yesterday: what reached production;
- planned today: what is in staging;
- blockers: what waits on another vendor or an internal team.

The history then shows who deployed what, and when.

**Biweekly strategy call.** Bring all vendors and internal stakeholders together for 40 minutes:

1. Organic traffic trend (5 minutes).
2. Vendor updates in turn (15 minutes).
3. Cross-vendor dependencies (10 minutes).
4. Next sprint priorities (10 minutes).

The call surfaces misalignment early. Suppose the content vendor plans 50 articles on a topic with no search volume. The call stops that plan before a writer starts.

**Shared project board.** Use Asana, Monday, or Jira. Each vendor keeps its internal board, but milestones and dependencies go on the shared one. When a migration depends on a URL audit, everyone sees it.

When two vendors deliver contradictory keyword research, the cause is usually the tools. Ahrefs, Semrush, and Google Keyword Planner report different volumes for the same keyword. Combine both lists, remove duplicates, and name one tool as the source of truth for volume. Then assign keywords by lane: high-volume commercial terms to the content vendor, long-tail technical questions to pages the technical vendor marks up.

## Define escalation before you need it

When a vendor misses a deadline or delivers weak work, the path should already exist:

1. Level 1: your in-house SEO coordinator talks to the vendor's primary contact.
2. Level 2: your marketing director talks to the vendor's account director.
3. Level 3: your CMO talks to the vendor's CEO or principal.

Most issues end at Level 1. Defined higher levels give you a next step when Level 1 fails.

If a vendor ignores the protocols, send one written warning that names the violation and a deadline. If the vendor does not comply within 30 days, replace it. A switch costs less than an uncoordinated migration that drops traffic. Watch the coordination load. When coordination takes more than about 20 percent of the program's hours, you have too many vendors. Eight hours a week on a 40-hour-a-week program is that limit. Past it, consolidate vendors or hire a coordinator.

A fractional SEO director costs less than a full-time hire and brings more depth than a marketing generalist. That person does not execute SEO work. They direct the vendors, resolve conflicts, and keep the strategy aligned.
