# Run a keyword gap analysis that ends in a ranked content roadmap.

An analyst exports a keyword gap report with 12,000 rows and sends it to the content lead. The content lead opens it, scrolls, and closes it. Nothing gets written.

A keyword gap analysis finds the queries where competitors earn organic traffic and you do not. It shows two kinds of opportunity. Some gaps are weak spots in the competition, such as low rankings or thin pages, that you can win quickly. Other gaps are strong competitor positions that leave you exposed.

The output is not a keyword list. It is a ranked plan of content investments, ordered by business value, feasibility, and strategic importance. This article gives the process, the scoring model, advanced checks, the reports for each audience, and the quarterly routine.

## Run the analysis in five steps

### Step 1: define the competitor set

Choose three to five direct competitors. Direct means they compete for the same customers, not only the same keywords. A software company and an industry blog face different competition. The blog may rank for informational keywords that never feed your sales funnel. Fewer than three competitors miss parts of your market. More than five add noise.

Check that each competitor has a real organic presence. Pull their organic keyword counts from Ahrefs or Semrush. A competitor with fewer than 100 organic keywords gives little useful gap data. A competitor with tens of thousands of keywords can add noise.

Treat competitors of different strength differently. A site that ranks for 50,000 keywords has a different authority profile than one that ranks for 500. Against the larger site, target niches and long-tail queries. Against a comparable site, compete head to head.

Add one aspirational competitor: a company with much more organic visibility than yours. Its keyword profile shows the upper limit of your market opportunity.

### Step 2: extract the keywords

Use the Content Gap tool in Ahrefs or the Keyword Gap tool in Semrush. Compare your domain with your competitor domains. Filter to keywords where at least one competitor ranks in the top 20. Keep the ones where you do not rank, or rank below position 50.

Export the full data set. A comparison against five competitors often returns 5,000 to 50,000 keywords. This raw list is the start, not the result.

### Step 3: clean and categorize

The raw export contains noise. Clean it in four passes:

1. Remove branded terms. Competitor brand names, product names, and staff names are not your opportunities.
2. Remove the wrong audiences. A B2B software company removes consumer queries. An enterprise vendor removes queries aimed at freelancers and small businesses. Intent fit matters more than volume.
3. Tag the intent. Use the modifiers. "What is," "how to," and "guide" mean informational. "Best," "vs," "review," and "alternative" mean commercial. "Buy," "pricing," "sign up," and "demo" mean transactional.
4. Cluster by topic. "Project management software comparison," "best project management tools 2026," and "Asana vs Monday" belong to one cluster. Always cluster before you rank. One keyword with 5,000 monthly searches and high difficulty looks attractive. A cluster of 50 keywords with 200 searches each and moderate difficulty often holds more total opportunity and is easier to win.

### Step 4: score each cluster

Score each cluster from 1 to 10 on four factors.

Business value: how directly does the cluster map to your product, service, or revenue? Transactional keywords for your core offer score 10. Loosely related informational keywords score 3 or 4.

Search volume: add the monthly volume of all keywords in the cluster, and scale it against your total search market.

Feasibility: invert the average keyword difficulty, so low difficulty means a high score. Also ask whether you already have topic authority that makes rankings reachable. Then ask whether you have pages you can expand to cover the gap.

Strategic importance: is the gap a vulnerability? If competitors rank there and you do not, do you lose buyers to them during research? Commercial keywords where buyers compare alternatives are dangerous gaps. Informational keywords that build awareness but not sales are neutral.

Calculate the total:

Score = (business value × 3) + (search volume × 2) + (feasibility × 3) + (strategic importance × 2)

Adjust the weights to your priorities. A company that wants quick wins weights feasibility higher. A company that defends its market position weights strategic importance higher.

Pursue the top 15 to 25 percent of clusters by score. You cannot close every gap. Low-priority gaps spread the budget thin and weaken the high-priority work.

### Step 5: map each cluster to an action

Each ranked cluster gets one of four actions:

- Create: no page targets the cluster. Specify the content type from the dominant intent: a pillar page, a comparison, a guide, or a landing page.
- Expand: a page covers the topic in part. Expand it to cover the gap. This is often faster than a new page, because the existing page has already built authority.
- Optimize: a page targets the cluster but underperforms. Improve the keyword targeting, subtopic coverage, and internal links, or run a [content refresh](/articles/content-refresh-strategy).
- Deprioritize: the cost of closing the gap exceeds the likely return. Some keywords belong to competitors with an authority lead that would take years to close. Record these gaps and commit no resources.

Where a competitor's authority lead is too large, target long-tail variants of the same topic. A new site cannot win "project management software" against Monday.com. It can win "project management software for construction teams." Specificity lowers the authority bar.

The analysis can also point at content to remove. Suppose you rank for keywords that no competitor targets, and those keywords bring no revenue. Those pages may pull your site away from its core topics. Decide whether each unique keyword is an advantage or a drift.

## Add four deeper checks

### Search feature gaps

Look beyond organic positions at the search features competitors hold.

For featured snippets, filter competitor keywords that show a snippet in Ahrefs or Semrush, and compare with your rankings. Where you rank in the top 5 and a competitor holds the snippet, you have a [snippet opportunity](/articles/featured-snippet-writing).

For People Also Ask, record which competitors appear in the question boxes for your target keywords. Structure your content to answer those questions directly.

### Backlink gaps

A keyword gap often reflects a link gap. Export the referring domains of each competitor from Ahrefs. Find the domains that link to several competitors but not to you. Those sites have shown interest in your topic, and your outreach has not reached them.

Then overlay the two gaps. Where competitors outrank you and also have more referring domains, link building is part of the fix, not only content.

### Depth gaps

For high-priority clusters, compare the depth of the competitor's page with yours on five points:

- Length, which is a rough signal only.
- Subtopic coverage: how many related questions the page answers.
- Media: images, video, and interactive elements.
- Recency: when the page was last updated.
- Structured data.

Suppose a competitor ranks with a 3,000-word guide, and you have a 500-word post. Keyword targeting alone will not close that depth gap.

### Seasonal gaps

Some gaps expire. Queries that spike in a season, around an industry event, or in a news cycle need content before the spike. Overlay Google Trends data on the gap list to find them. A Black Friday comparison published in October can rank before the November peak. The same article published in December misses it.

## Report to each audience

Content teams need briefs, not data. Give them the target cluster, the content type, the competitor page to beat, a length range, and the key subtopics.

SEO leads need the full ranked pipeline: the estimated traffic, the difficulty, and the resources required (production hours and time to rank). Include the deprioritized gaps with the reasons, so the lead can check your filters.

Executives need the business case. Give them four numbers:

- The total organic traffic in the gap.
- The estimated revenue from the top 20 percent of gaps.
- The investment in content and links that those gaps need.
- The timeline.

Present it as a [return projection](/articles/seo-roi-for-ceos), not a keyword list.

An analyst who presents 5,000 keywords has done extraction. An analyst who presents 25 ranked clusters with resource estimates has done analysis. Present only the top 20 to 30 clusters. Keep the rest in the database for later.

## Repeat the analysis each quarter

Gaps change. Competitors publish, algorithm updates move rankings, and new competitors arrive. A six-month-old analysis describes a market that no longer exists. Run the analysis each quarter for most businesses. Run it each month in fast markets such as media and technology, and each year in stable industries.

Use a four-week cycle:

1. Week 1, extraction: pull fresh data from Ahrefs or Semrush. Update the competitor set for new entrants and changed competitors. Export volume, difficulty, and positions for all domains.
2. Week 2, cleanup and scoring: remove branded terms, tag intent, cluster, and score. Compare with last quarter to find new gaps and closed gaps.
3. Week 3, planning: build the ranked roadmap. Map each cluster to an action. Estimate resources for the top 20 clusters.
4. Week 4, delivery: present to content teams, SEO leads, and executives, each in their format.

### Track gap closure

Keep a tracker of every prioritized gap:

Review it each month. A gap prioritized six or more months ago should show ranking progress. If it does not, check three things: the content quality, the feasibility estimate, and technical barriers to indexing.

### Watch competitors between cycles

Do not wait a quarter to learn about competitor moves. Set up three monitors:

- Ahrefs Alerts for new keywords that competitors start to rank for in your topics.
- Google Alerts for competitor names and key topic terms.
- A weekly rank check on your priority keywords, so you catch position losses early.

## Turn the analysis into a production plan

The gap analysis gives the demand side of the content plan. Capacity is the supply side: what your team can produce given its size, expertise, and other work.

Match the two. If the top 10 clusters need 40 pieces and the team produces 8 each month, the plan spans five months. Order the clusters by score inside that limit.

Record the dependencies. Some clusters need subject expertise the team lacks, so you must find a freelancer. Some need a developer's review. Some need original research that takes time. Build these into the timeline.

Do not spend all capacity on gaps. Existing content needs refreshes, optimization, and merges, or it decays and you lose positions you already hold. A balanced split has three parts:

- 60 to 70 percent on gap closure.
- 20 to 30 percent on maintenance.
- About 10 percent on reactive work, such as algorithm updates and competitor moves.

A young site with a small library can lean toward gaps. A mature site with hundreds of pages should lean toward maintenance.

## Use the tools well

In Ahrefs, open Site Explorer, then `Content Gap`. Enter your domain and your competitor domains. Filter by position range, volume, and difficulty, then export. It suits a broad view of the whole keyword landscape.

In Semrush, open `Keyword Gap` and enter up to five domains, including yours. The `Missing` filter shows keywords where competitors rank and you do not. The `Weak` filter shows keywords where competitors outrank you. It suits side-by-side comparison at the position level.

For the top clusters, search the keywords yourself and read the top 10 results. Record the format, depth, recency, and authority signals of each page. Tools give scale. A manual review explains why a specific competitor ranks.
