# Document your business processes so an AI can follow them without a briefing.

You ask an AI assistant to prepare a new client's onboarding packet. It asks which documents go in the packet, who sends it, and what happens after the client signs. You answer the same questions you answered last month.

An assistant cannot follow a process that exists only in your head. When you write the process in a format the assistant can read, you stop explaining the same procedure in every session.

This article covers what to document first, how to structure each file, how to organize the files, and how to test them. It ends with a complete example file.

## Document the weekly processes first

Start with the processes you repeat at least once a week. They create the most re-explanation work.

Good first candidates are client onboarding sequences, support ticket workflows, invoice approval chains, product launch checklists, quality assurance steps, and content review procedures. Pick the process you ran three times this month and explained to an assistant twice. That is your starting point.

Skip processes you hope to run but do not run now. Document the process as it is, and update the file when the real process changes.

## Give every process three parts

Every process file needs a trigger, steps, and decision points.

The trigger says when the process starts. Examples: "A new client signs the contract." "A support ticket is marked urgent." "The monthly close date arrives." State the exact condition.

The steps list the actions in order. Use a numbered list. Put one action in each step. If a step contains "and," split it into two steps.

The decision points say what happens when conditions differ. Write each one as an if-then statement: "If the invoice total is above the approval limit in `finance-limits.md`, route it to the CFO. If it is at or below the limit, approve it." Keep the limit in one file, so that a change updates every process that uses it.

## Write decision trees as text

A decision tree handles conditional logic. An assistant reads a text tree more reliably than a flowchart image, because text leaves less room for interpretation.

Write the tree as nested conditions:

A real routing rule looks like this: "If the lead source is a referral, assign the lead to the original agent. If that agent is unavailable, assign it to the team lead. If the team lead is unavailable, hold it in the queue. If the lead source is not a referral, assign it round-robin."

Write out every branch. Do not expect the assistant to infer the "else" case.

## Organize files by function

Group processes by function, not by file type. Create one folder per department or workflow category: sales processes in one folder, support in another, finance in a third. That layout matches how people think about the work.

Name each file with a verb phrase: `process-new-client-onboarding.md`, `approve-expense-report.md`, `escalate-support-ticket.md`. Avoid generic names such as `procedure-1.md` or `workflow.md`. An assistant that lists a folder sees the file names first, and a descriptive name leads it to the correct file.

Use one prefix for related variants. Three onboarding versions become `onboarding-enterprise.md`, `onboarding-smb.md`, and `onboarding-trial.md`.

## Write for an assistant to read

An assistant reads Markdown as plain text. Formatting gives structure; the words carry the meaning.

1. Use `##` headings to separate sections. The assistant uses them as navigation points.
2. Write steps in the imperative: "Send the invoice," not "The invoice should be sent."
3. Define each abbreviation at first use, such as "CRM (customer relationship management)." After that, use the abbreviation.
4. Name the role or system instead of a pronoun. Write "the account manager," not "they." Write "the CRM," not "it."
5. Give the actual value. Write "send to billing@example.com," not "send to the usual address." Write "use `template-invoice-net30.docx`," not "use the standard template."

A pronoun or a vague reference forces the assistant to guess. A named value removes the guess.

## Rewrite a vague procedure

Most existing SOPs were written for a person who already knows the business. Here is a typical invoice step from a shared document:

A new employee asks four questions: which invoices, which purchase order system, what counts as big, and what "the usual way" is. An assistant asks the same four questions, or it guesses. Rewrite the step with the rules above:

2. Compare the invoice total with the purchase order total.

## Decision points
- If no purchase order matches, flag the invoice for the office manager and stop.
- If the totals differ, flag the invoice with both amounts and stop.
- If the total is above the approval limit, route the invoice to the CFO.
- If the total is at or below the limit, mark it approved for payment.

## Stop and ask
- Do not pay any invoice. Payment stays with a person.

The rewrite names the system, the limit file, the role, and every branch. It also keeps payment out of the assistant's reach. Count the questions a cold reader could still ask. The target is zero.

## Add a context block at the top

Some processes need background. Put a short context block at the top of the file:

The block says who owns the process, which systems it touches, which permissions it needs, and how long it takes. The "Updated" date tells you when to review the file. Processes change, and the file must match the current process.

## Inspect a complete process file

This synthetic file combines all the parts:

1. Create the client folder from `templates/client-folder/` on the shared drive.
2. Copy the signed agreement into the client folder.
3. Create the project in the project tracker from the onboarding template.
4. Draft the welcome email from `template-welcome-email.md`.
5. Hold the welcome email for review by the account manager.
6. Schedule the kickoff call for the first available slot in week 1.
7. Record the kickoff date in the CRM.

## Decision points
- If the agreement includes website work, add the site access checklist to step 4.
- If the client is on the enterprise tier, assign a second reviewer in step 5.
- If no kickoff slot exists in week 1, notify the account manager and stop.

## Stop and ask
- Do not send any email. Prepare the draft and stop at step 5.
- Do not change the CRM deal amount or the agreement terms.

The "Stop and ask" section is the approval boundary. An assistant may prepare the work, but a person approves anything that leaves the business. The [approval matrix](/articles/ai-agent-approval-matrix) helps you decide which actions need which approver.

## Test the file with a cold run

Ask the assistant to run the process in a new session, with no extra explanation. Give it only the process file and the input, such as a synthetic signed agreement.

If the assistant asks a clarifying question, the file has a gap. Common gaps are:

- missing system names;
- missing access names, such as which account or folder to use;
- undefined terms;
- assumed knowledge;
- unclear decision criteria;
- vague timing.

Add the answer to the file, not to the chat. Then run the test again in a new session. Each question you answer in the file improves the next run.

Record each run:

Also give the file to a person who does not know the process. If that person can follow it, the assistant can follow it. The [pre-production test guide](/articles/test-an-ai-agent-before-production) extends this cold run to a full acceptance test before an agent touches live systems.

## Write the exception path

No process file covers every case. Decide in advance what the assistant does when an input fits no branch. Add one line to every file: "If the input matches no decision point, stop, describe the input, and name the step where you stopped." That line turns an unknown case into a report instead of an improvised action.

Keep a short exceptions list at the bottom of the file. When the same exception appears twice, promote it to a decision point. Suppose two new clients each ask for a custom data processing agreement during onboarding. After the second request, add a decision point to `process-new-client-onboarding.md`: "If the client requests a data processing agreement, add the legal review step before step 4." ## Keep the files current

Review each process file on the date in its context block, and after any change to the real process. When a step changes, edit the file first, then tell the team. When a process retires, move its file to an archive folder so that the assistant does not follow it.

A process library grows one file at a time. Start with the weekly process that costs you the most explanations. Write it with the three parts, and run the cold test until the assistant asks nothing.
