# Hire your first SEO employee and judge candidates without SEO expertise.

You have approved the budget for an SEO hire. Three candidates reach the final round. All three use the same vocabulary, all three show charts that go up, and you cannot tell which one knows the work.

The first SEO hire is the largest SEO decision most companies make. The right person builds an organic channel that grows each year. The wrong person uses 12 to 18 months of budget and produces little that you can measure. Most executives who make this hire have never evaluated SEO work. Credentials in SEO are unreliable, experience claims are hard to verify, and an average candidate and an excellent one sound alike in an interview. This article gives you a process that works without SEO expertise of your own.

## Define the role before you source

### Answer three questions

A generic "SEO Specialist" job post attracts generic candidates. Answer three questions before you write the post.

First, what business outcome will this person drive? If the answer is organic traffic growth, the role needs content strategy and keyword research. If the answer is technical performance, the role needs engineering collaboration and site architecture. If the answer is oversight of an agency, the role needs vendor management and communication across teams.

Second, who will this person work with each day? A person between marketing and engineering needs technical literacy and business communication. A person inside the marketing team needs content and analytics skills first.

Third, what exists today? If you start from zero, you need a generalist who can build the program from the foundation. If you already have a large content library and sound technical infrastructure, you need a specialist who can improve those assets.

### Hire a generalist first, with one exception

Your first SEO hire should almost always be a generalist. A generalist understands technical SEO, content, link building, and analytics, and can build a program across all four. A specialist goes deep in one area and leaves gaps in the others.

The exception is a company with one acute problem. Suppose Google cannot see your JavaScript single-page app, and that is the main barrier to organic growth. Then hire a technical SEO specialist who can solve the rendering problem. A strong generalist can later hire specialists to fill gaps. A specialist hired first builds depth in one area while the rest of the program waits.

### Set the title by authority, not by budget

Match the title to the authority the role needs. There are four common levels:

| Title | Scope | Use it when |
|---|---|---|
| SEO manager | Runs the strategy and daily operations. Reports to a marketing director. | SEO is one channel among several, and the hire will not need access to vice presidents. |
| Senior SEO manager | The same scope, with more freedom to set strategy. | The hire will define strategy with little oversight. |
| SEO director | Owns the organic channel end to end: strategy, budget, agencies, and reports to leadership. | SEO is a primary growth channel, and the hire must influence engineering and product plans. |
| Head of SEO | Executive owner of organic search as a business function. Builds and leads a team. | Organic search brings a large share of revenue. |

A level that is too low is a common mistake. If you hire an SEO manager for a role that needs strategic authority and executive communication, both sides become frustrated. The hire cannot get the resources the strategy needs, and leadership cannot see why results do not appear.

## Source candidates

### Look in four places

LinkedIn is still the main source. Search for current titles that contain "SEO", "Organic Growth", or "Search" at companies in your industry that rank well.

Industry communities show you people who stay active in the field. Women in Tech SEO, SEO discussions on X, Traffic Think Tank, and Superpath (for content-focused SEO) all have experienced members.

Conference speakers at events such as BrightonSEO, MozCon, SearchLove, and SMX have shown their expertise in public. Most are mid-level or senior, and all have shown that they can explain their work.

Agency alumni often make strong first hires. People from established SEO agencies have seen many industries and many kinds of SEO work. Examples are Brainlabs (which absorbed Distilled), Siege Media, iPullRank, and Seer Interactive.

### Read resumes through proxies

You cannot judge SEO expertise directly, but you can judge four proxies.

Look for outcomes, not activities. "Grew organic traffic from 50,000 to 200,000 monthly sessions in 18 months" shows impact. "Managed SEO strategy and conducted keyword research" lists tasks and no result.

Look at where the candidate worked. A brand name does not guarantee quality. Companies with large organic programs, such as HubSpot, Zapier, NerdWallet, and Wirecutter, do run demanding SEO teams that train strong practitioners.

Ask for a portfolio or case studies. A candidate who can show specific projects with measured results can both execute and measure. Those are the two skills that matter most.

Check whether the candidate writes or speaks about SEO. Articles, talks, newsletters, and public threads show someone who thinks about the discipline and can explain it.

## Run a three-round interview

### Round 1: communication, with the hiring manager

Test whether the candidate can explain SEO to people who do not know it. For a first hire, this is the most important skill. The hire must win engineering time, defend a budget to leadership, and coordinate with content and marketing.

Ask: "Explain to me, as someone who does not understand SEO, what you would do in your first 90 days and why those actions would produce business results." A candidate who falls back on jargon will struggle with other teams. A candidate who connects SEO work to business outcomes will do well.

Ask: "Tell me about a time an engineering team or a leadership group rejected your recommendation. What happened, and what did you do?" First SEO hires meet resistance. The answer shows whether the candidate persists in a useful way, gives up, or escalates in a way that damages trust.

Also ask: "If you could work on only three SEO initiatives in your first 90 days, how would you choose them?" A strong candidate describes a diagnosis first: audit, then rank by impact and effort, then build the business case. A weak candidate lists tactics before asking about the business.

### Round 2: technical skill, with an outside evaluator

If nobody on staff can judge technical skill, pay an outside SEO consultant for a 60-minute technical interview. The fee is small next to the cost of a wrong hire. The consultant tests depth in technical SEO, content strategy, and analytics.

A second option is a practical exercise. Give the candidate read access to your Google Search Console and Google Analytics data. Remove sensitive data first if needed. Ask for a written assessment of the top three organic growth opportunities and the specific actions for each.

Grade the assessment on three points: specificity, correct reading of the data, and a coherent strategy. A candidate who finds opportunities that match your business priorities and proposes concrete, measurable actions has the analytical and strategic skill the role needs. ### Round 3: fit with engineering and content

Add an engineering lead and a content lead to the panel. Each one judges whether the candidate can work with their team.

The engineering lead asks three questions. Can this person write clear technical requirements? Do they understand the limits of the current stack? Will their requests be reasonable?

The content lead asks three different questions. Does this person understand editorial quality? Can they give keyword and structure guidance without control of every sentence? Will they improve the content process or slow it down?

Neither interview tests SEO knowledge. Both test collaboration. That fit decides whether the first SEO hire joins the organization or works alone.

Expect six to eight weeks from job post to accepted offer. In competitive markets, plan for 8 to 12 weeks. A rushed process often ends with a weaker candidate. A weak hire costs far more in lost months than a few more weeks of search.

## Onboard in three 30-day blocks

### Days 1 to 30: audit and listen

The new hire should learn, not execute, in the first month. The hire audits technical health, the content inventory, the competitive position, the analytics setup, and the current processes.

The hire also meets people in engineering, product, content, and leadership to learn their priorities, their limits, and the history of past SEO work. This step prevents a common mistake: a new SEO hire who launches work that conflicts with context they do not yet know.

The deliverable at day 30 is a written assessment. It covers current organic performance, the top five opportunities, and a proposed 90-day plan.

### Days 31 to 60: foundation work

The hire now executes work that shows early results without much help from other teams. Examples are fixes from the technical audit, optimization of existing high-traffic pages, and better analytics configuration. This work shows competence while the hire builds the relationships that larger projects need.

### Days 61 to 90: strategy presentation

The hire presents the organic growth strategy to leadership. The presentation includes a [forecast tied to business outcomes](/articles/seo-forecasting-executive-scrutiny), the resources needed, the dependencies on other teams, and a 12-month timeline with milestones.

This presentation is the first chance to establish SEO as a business function, not a marketing task. Its quality often sets the level of support the program receives afterward.

### Judge the hire at day 90

Use the day-30 assessment and the day-90 presentation as your evidence. If both are weak, state your expectations directly and give 60 days to improve. If nothing improves by month 6, start to plan a replacement. A weak SEO hire kept for a year costs the salary plus a year of stalled organic growth.

## Set pay and keep the hire

### Know what moves the pay

Four factors move SEO pay:

- Location: major tech hubs such as San Francisco, New York, Seattle, and Austin pay well above national averages.
- Industry: software, fintech, and ecommerce pay above average. Agencies, publishers, and nonprofits pay below average.
- Company stage: late-stage startups and mid-market companies usually offer the best total pay, salary plus equity. Large enterprises offer stability and benefits but can cap base salary.
- Remote work: a remote role reaches more candidates. Candidates outside high-cost cities may accept lower pay.

### Consider a junior hire only with a mentor

A junior hire costs much less than a senior one. It works only if an experienced SEO mentor is available, on staff or through an advisory agreement. Without guidance, a junior practitioner forms bad habits, chooses weak strategies, and cannot set priorities. With a mentor, a junior hire can become a strong practitioner in 12 to 18 months. Without one, you pay someone to learn by trial and error on your business.

### Weigh agency and in-house backgrounds

Agency alumni bring breadth across industries and fast execution. In-house alumni bring depth in one business model and experience with other internal teams. ### Treat certifications as weak evidence

Google certifications in Google Analytics or Google Ads show a willingness to learn a platform. They do not show SEO expertise. SEO certifications from Semrush, HubSpot, and others vary in rigor. No certification replaces demonstrated results. Judge the portfolio and the outcomes.

### Protect the hire in months 12 to 18

The first SEO hire is at the highest risk of departure in months 12 to 18. By then the program exists, results are visible, and recruiters call. Four actions reduce that risk:

1. Show a growth path: team leadership, a larger scope, or a strategic advisory role. Uncertainty about growth drives departures.
2. Give budget authority for tools, contractors, and content. A practitioner who cannot fund the strategy burns out.
3. Give regular access to leadership. A person who feels invisible looks for visibility elsewhere.
4. Review pay at 12 months. If the hire has delivered, adjust pay before they start to interview elsewhere.
