# How to hire an AI implementation partner

Hire an AI implementation partner around one recurring business function. Define the work, compare how candidates study it, inspect their evidence, and agree on acceptance before buying the build.

The first decision is who can understand your operation well enough to propose a useful function. A list of tools does not answer that question. Ask the person who will build the system to explain your current process back to you.

Use the hiring process below to separate business understanding, delivery ability, and operating responsibility. Keep those judgments on one written comparison sheet.

## Write the problem before contacting candidates

Describe an unfinished piece of work in ordinary language. For example: every Friday, someone combines approved project updates into an internal progress report. Mark this as an illustrative job, then replace it with your own.

Record who starts the work, which records they use, who checks it, and where the accepted result goes. Include the exception that makes the job difficult. Avoid prescribing an agent platform before candidates have studied the process.

Bring a sanitized example of the input and a useful finished output. Ask staff what they correct before accepting the work. Those corrections provide a better starting point than a broad request to bring AI into the business.

## Ask how they decide what should be built

Ask each candidate to walk through their discovery process. Who talks to the people doing the work? Who checks whether the task should continue? What evidence would make them recommend leaving it manual?

Look for a clear distinction among eliminating a task, automating a fixed step, augmenting a person's judgment, and outsourcing work. Ask for the reason behind the proposed choice for your example.

NIST's AI Risk Management Framework Core calls for documenting intended purpose, business context, and human oversight. It also includes considering non-AI alternatives. These are useful reference points for discovery. [NIST AI RMF Core](https://airc.nist.gov/airmf-resources/airmf/5-sec-core/) (checked October 26, 2026).

## Meet the person responsible for delivery

Ask who studies the function, who builds it, who reviews it, and who trains your team. Write down the responsibilities of each named person. If subcontractors participate, ask what access they need and who manages their work.

Have the delivery lead explain one decision in plain words. Use your example: what happens when an update has no date? Ask them to describe the stopping rule and the person who resolves the problem.

Use the conversation to assess whether your staff could work with this person during a failed run. Ask who covers an absence and where working notes live. Put those answers beside the technical proposal when comparing candidates.

## Request evidence that matches the job

Request an anonymized scope, a sample run record, a failure example, and a handoff outline. Do not request another client's private files. A supplier can demonstrate its method with synthetic material.

For each artifact, ask what it proves. A scope shows how the supplier defines completion. A run record shows what the system records. A failure example shows how the team investigates problems. None alone establishes that your proposed function will pass.

Ask for a demonstration using the shape of your task, with safe sample inputs. Keep production credentials and customer information outside the evaluation. For detailed technical questions, use the existing [AI agent buying questionnaire](/articles/questions-before-buying-ai-agent-system).

## Observe how candidates handle an exception

Introduce a missing input during the demonstration. Ask the supplier to explain what the system should do before it runs. Record that expected behavior, then compare it with the observed result.

For an internal report, remove one required project update. Should the function stop, or produce a clearly incomplete draft? Either choice needs your agreement. It should never quietly invent the missing update.

Keep the exercise bounded. You are assessing reasoning about your work, rather than commissioning a free production build. If the unknowns need a separate investigation, ask for its deliverable, price structure, and decision at the end. Decide whether that investigation is worth buying on its own.

## Compare proposals on the same function

Send candidates the same task description and sample materials. Ask them to distinguish included work, exclusions, buyer responsibilities, recurring charges, and acceptance checks. Place unresolved questions in a separate column.

Do not compare a drafting function with an offer that also sends messages and changes business records. Ask each supplier to state the exact endpoint. A draft awaiting approval and a completed external action require different boundaries.

Keep later ideas outside the first comparison. Ask candidates to quote the first function independently of a proposed company-wide expansion. That gives you a decision you can make from the available evidence. The [build acceptance guide](/articles/what-a-build-acceptance-list-contains) explains how to make the finish line inspectable.

## Check ownership before awarding the work

Ask where your business facts, operating rules, corrections, source code, and run history will live. Identify the account owner for each component. Request a list of anything you will use under a license rather than receive outright.

Have the supplier describe an ordinary rule change after handoff. Who makes it? Who tests it? Can your business authorize another provider to maintain the function? Treat missing rights or access as unresolved purchasing conditions.

Distinguish a file export from a working replacement. Ask what remains dependent on hosting, model services, connectors, or the supplier's platform. Use the [ownership transfer checklist](/articles/ai-system-ownership-transfer-checklist) when you reach the detailed handoff stage.

## Include staff training in the selection

Ask what the people running the function will practice. Require more than a demonstration by the builder. Plan a session where your operator starts a run, checks the output, corrects a rule, and handles a missing input.

Ask for a short runbook that explains those actions. Include who receives an alert and how to pause the function. Have the supplier name the knowledge your team must already have and the training it will provide.

For a firm serving other businesses, add a second question: who trains each client's operator? Keep client records, approvals, and support responsibilities separate. Start with your own internal function if you need to learn the operating method before offering it to clients.

## Agree on the first purchasing decision

Create a short hiring memo. Name the selected partner, first function, reviewed evidence, and unresolved conditions. Name the person who will accept the result. Keep the memo understandable to someone who missed the sales calls.

Set a decision for each condition: resolve before payment, investigate under a separate scope, or exclude the affected work. Do not allow a vague promise to become an assumed deliverable.

Review ongoing responsibility as well. Ask who handles defects, dependency changes, and requests for a new function. Have the supplier distinguish those categories in writing. Then decide whether your business has the operator, budget owner, and access needed to use what you are buying.

## Choose a partner you can evaluate after handoff

Before signing, ask your future operator to read the proposed scope. Have them point to the input, expected output, approval step, failure path, and runbook. Mark anything they cannot find as a question for the supplier.

Ask the budget owner to do the same for recurring charges. Each function should have a named spend limit, an alert recipient, and a run record that includes cost. Request a demonstration of the proposed limit behavior using safe test settings.

Keep the selection evidence with the final scope. When you review the delivery later, compare it with those written expectations. Judge the partner by the function your team can direct, check, and correct.

## Start with one working function

Scale With Search studies the business, sorts recurring tasks, builds one function at a time, and trains the people who run it. The first function includes the study. A person sets direction and checks the result. The system runs the middle of the work.

Read [AI systems for your business](/ai-systems) for the method and ownership terms. To define a first function, [send your brief](/work#send-your-brief).
