# Choose between an SEO agency, a freelancer, and an in-house hire for your stage.

You have a product that sells. Paid acquisition costs more every quarter. You need organic growth, and you have no time to run it yourself. The choices are an agency, an in-house hire, or a freelancer.

The wrong hire costs six months and a large share of the marketing budget. The right hire builds traffic that compounds, lowers customer acquisition cost (CAC), and makes it harder for competitors to catch up.

This article gives founders a decision method. It covers when to hire, how the three models compare, and what to test in candidates. It also covers red flags, contract terms, and a plan for the first 90 days.

## Decide whether it is time

Not every company needs SEO help now.

**Hire when these conditions hold:**

- You have product-market fit. Customers want the product, and you need distribution.
- Paid CAC is rising, for example by 30% or more year over year.
- Competitors rank above you and take organic traffic you do not get.
- You have published content, for example 50 or more articles, and it does not rank.
- Search Console shows crawl errors or indexing problems.

**Wait when these conditions hold:**

- You do not have product-market fit yet. Work on the product.
- Revenue is still early, and paid search plus founder-written content is the more efficient mix.
- A pivot is likely. SEO compounds over 6 to 12 months, and a pivot resets it.
- Nobody can produce content. SEO needs a steady cadence, often 10 to 20 articles a month.

One exception: B2B SaaS in crowded categories such as CRM, project management, and marketing automation should start earlier. Organic search in those categories tends toward winner-take-most, and a late start is hard to recover.

Until you hire, do the basics yourself. Set up Search Console, Google Analytics 4, and a crawler such as Screaming Frog. Learn the fundamentals from a source such as Moz's Beginner's Guide to SEO. Publish on a steady schedule.

## Compare the three models

| Choose when | You have the budget, need speed, and cannot manage SEO internally | Organic search drives more than about 30% of revenue and you need an owner | You need strategy and oversight and can execute content and fixes yourself |

### Use a hybrid at seed to Series A

For most early companies, a hybrid works best. Hire a fractional SEO strategist, a freelancer for 10 to 15 hours a week, to:

- audit the site and rank the fixes;
- build the content strategy and keyword targets;
- review content before it goes live;
- watch performance and adjust.

Produce the content in-house or with contract writers from a marketplace such as Upwork or Contently. Make one team member, such as a marketing coordinator or content manager, the owner of the workflow.

This guide compared price ranges in March 2026. A strategist plus contract writers cost roughly a third to a half of an agency retainer. The hybrid also cost less than a full-time hire once benefits and tools were counted. Rates change, so check current rates before you budget.

## Test what candidates know

### Technical competence

A good SEO understands JavaScript rendering, structured data, canonicalization, and crawl efficiency. The candidate also knows the Core Web Vitals: Largest Contentful Paint, Interaction to Next Paint, and Cumulative Layout Shift.

Ask: "Our site is a React app with client-side rendering. What SEO problems does that create, and what would you do?"

A good answer: "Client-side rendering makes Google run JavaScript before it sees the content, which delays and sometimes breaks indexing. I would move key templates to server-side rendering, for example with Next.js, or to static generation. Google describes dynamic rendering for bots as a workaround, not a long-term fix, so I would use it only as a stopgap."

A bad answer: "I would add more keywords to your meta tags."

### Strategic thinking

Ask: "We have 500 blog posts and little traffic. What is your diagnosis and plan?"

A good answer: "First a content audit: which posts get traffic and which do not. My guess is scattered coverage, 20 topics covered thinly instead of 3 covered well. I would pick two or three high-value topics, build pillar and cluster pages, merge or prune weak posts, link related posts, and earn links to the pillars."

A bad answer: "I would write more posts."

### Business sense

Ask: "How do you prioritize SEO work when engineering time is limited?"

A good answer names an impact and effort matrix. It puts low-effort, high-impact fixes such as canonical tags first. It states each trade-off in revenue terms: "Consolidating 2,000 duplicate URLs is about 5 story points. Here is my estimate of the traffic and revenue it protects."

A bad answer: "We should do everything: meta tags, content, links, and technical fixes."

### Track record

Ask: "Walk me through a project where you grew organic traffic. What was the strategy, the execution, and the result?"

A good answer is specific, as in this hypothetical: "At [company], organic sessions went from 10,000 to 50,000 a month in 12 months. We fixed canonicals, speed, and mobile issues. We organized scattered content into 5 pillars with 10 supporting articles each. We published original research that earned 30 links from industry sites. Organic revenue grew 3.2 times, and organic CAC fell by about three quarters." Then verify it with a reference.

A bad answer: "I've worked on lots of sites, and they all grew."

**Technical**

1. "Our home page loads in five seconds. How would you diagnose and fix it?" Listen for Lighthouse, PageSpeed Insights, render-blocking resources, deferred loading of off-screen images, a CDN, and code splitting.
2. "We are moving from WordPress to a headless CMS. What are the SEO risks?" Listen for URL changes, 301 redirects, canonicals, rendering, and sitemaps.
3. "Search Console shows 5,000 indexed pages, and we have 1,000 products. Why?" Listen for duplicates from filters and sorting, and for canonical or `noindex` rules.

**Strategic**

4. "We rank 15th for our main keyword. How do we reach the top 3?" Listen for content gaps, link comparison, topical coverage, and page experience.
5. "A competitor gets ten times our organic traffic. How do you analyze them?" Listen for Ahrefs or Semrush, keyword gap analysis, content strategy, and link profile comparison.

**Business**

6. "How do you measure SEO ROI?" Listen for organic revenue, CAC, conversion rate, and attribution, not traffic alone.
7. "Engineering says it has no time for SEO. What do you do?" Listen for prioritization, engineering language, and quick wins.

**Working style**

8. "Describe an SEO project that failed. What did you learn?" Listen for honesty and analysis.
9. "How do you keep up with changes in search?" Listen for industry sources, Google's own announcements, and tests on their own sites.

Also ask how they would use an intern or junior. A junior without a senior mentor can make expensive mistakes, such as a `noindex` rule that removes the whole site from Google.

## Watch for red flags

**Ranking guarantees.** "You will rank first for [keyword] in 90 days." Nobody controls Google's ranking. A credible SEO discusses strategy, not guarantees.

**Traffic without revenue.** "I will grow your traffic five times." Traffic that does not convert is vanity. Listen for qualified traffic, conversion, and revenue.

**Secret methods.** "My techniques are proprietary." Legitimate SEO is explainable. Hidden methods often mean bought links or other tactics that break Google's spam policies.

**Outdated tactics.** "We will submit you to 500 directories and exchange links with 100 sites." Directory blasts and link exchanges are outdated and risky. Current practice earns editorial links.

**No access for you.** "I will handle everything; you do not need logins." You must own the Search Console, Analytics, and Ahrefs or Semrush accounts. A provider who withholds access locks you in.

## Set the contract terms

**Agency.** A monthly retainer for a fixed scope, sometimes with a setup fee and bonuses tied to traffic or revenue milestones. Start with a three-month term and a 30-day termination clause, not a 12-month lock-in. Extend when results appear.

**In-house hire.** A market-rate base salary, equity at an early stage (often 0.1 to 0.5%), and a bonus tied to organic revenue. For the first hire, look for a T-shaped profile: working knowledge of technical, content, and link work, plus depth in one of them. A generalist comes first; add specialists as you grow. Industry experience helps but matters less than whether the person understands your customer and business model.

**Freelancer.** Hourly rates for projects such as audits and migrations, and a monthly retainer for ongoing strategy. A hybrid aligns incentives: a fixed monthly retainer plus a small share of incremental organic revenue, for example 0.5%.

## Plan the first 90 days

The same ramp-up works for all three models.

**Days 1 to 30: audit and strategy.** Deliver four things:

- a technical audit of crawl errors, speed, mobile, and indexing;
- a content audit of what ranks, what does not, and the topic gaps;
- a benchmark against the top three competitors;
- a ranked roadmap of quick wins and strategic projects.

Hold a weekly check-in with the founder.

**Days 31 to 60: quick wins.** Fix critical technical issues such as canonicals, broken links, and speed. Improve the pages that already get traffic: titles, descriptions, and internal links. Publish 5 to 10 articles for high-intent keywords. The founder approves topics and reviews sample articles.

**Days 61 to 90: strategic work.** Launch one or two pillar pages with 10 to 20 supporting articles. Add structured data that matches each page type, such as Product and Article. Start link building through guest articles and digital PR. The founder reviews the metrics and decides on continued investment.

Reasonable targets at day 90: more of the site's important pages indexed, early organic traffic growth, and a few new keywords in the top 10.

## Avoid five founder mistakes

**A hire before product-market fit.** Before product-market fit, a pivot erases the SEO investment. Wait for steady revenue and a stable product direction.

**A hire based on promises.** "Ten times the traffic in six months" is optimism. Ask for case studies, references, and process documents, and hire the rigor.

**SEO as a side project.** A freelancer with two hours a month of founder time cannot get content reviewed or engineering fixes shipped. Give SEO 5 to 10 hours a week of team collaboration, or hire an agency that can execute alone.

**No success metrics.** Without a baseline and targets, "is this working?" has no answer at month six. Set KPIs before the start (organic traffic, rankings, organic revenue) and review them monthly.

**Technical debt left alone.** A writer cannot fix rendering failures, broken canonicals, and ten-second load times. Give SEO 5 to 10% of engineering sprint capacity.

## Review performance on a schedule

Agree on targets before the work starts. An example set:

| Period | Example targets |
|---|---|
| Months 1 to 3 | Most known technical issues fixed; indexed pages up; early traffic gains from the fixes |
| Months 4 to 6 | 50 to 100 new top-10 keywords; organic traffic up 30 to 50% cumulative; 10 to 20 new links |
| Months 7 to 12 | Organic traffic up 50 to 100% cumulative; organic revenue up 40 to 80%; organic CAC well below paid CAC |

When results fall short, act by stage. At month 3, check that fixes shipped and content went live on schedule. At month 6, reassess the strategy and the provider's execution, and ask whether the program needs more resources. At month 9, decide: switch providers if the program still underperforms, or increase investment if it shows promise.

Plan on 6 to 12 months before SEO pays for itself. After that, organic search usually becomes the channel with the lowest CAC.
