# Explain SEO to your boss in revenue terms and get the budget approved.

Meta descriptions and canonical tags do not appear in your boss's reports. Revenue, customer acquisition cost, and position against competitors do. "We need to improve crawl budget" sounds like jargon. "Google cannot find our best product pages, and that costs us sales every month" gets attention.

Executive buy-in for SEO needs a translation. Restate technical work as business results, put a number on the opportunity, and use the language of the profit and loss statement. This article covers why executives resist, a translation table, and a five-step business case. It also gives answers to common objections, a slide order, and a reporting format that keeps the budget.

## Understand why executives resist

**SEO feels slow and unpredictable.** The executive needs results this quarter, and SEO results build over six to twelve months. Quick wins exist, such as technical fixes and improvements to pages that already get traffic. As a planning range, growth from content and links starts to show at 90 to 180 days.

Present SEO as infrastructure, not as a campaign. A CRM or an analytics stack does not pay back in its first month either, and nobody expects it to. Paid search charges for every click for as long as you run it. An organic click carries no media cost once the page ranks. The organic cost per acquisition therefore falls as the program matures, while the paid cost per acquisition stays at the auction price.

**Attribution looks messy.** People search for your brand after they see an ad. Others find you through organic search weeks after they first heard of you. Use incremental lift. Compare organic traffic before and after a specific initiative while paid spend stays steady. Then compare with a benchmark, such as similar sites or the same season last year. A hypothetical example statement: "We fixed canonical tags in Q3. Organic traffic rose 28% in Q4 while paid spend stayed flat. Comparable sites grew 5% in the same period. We attribute the difference to the fix."

**SEO competes with paid search for budget.** Paid search captures demand now. SEO builds an asset. Paid traffic is rented: when the payments stop, the traffic stops. Organic traffic is owned: once you rank, you keep the traffic with no cost per click. ## Translate the terms

| Content strategy | Answers to customer questions that create demand |
| E-E-A-T | Credibility: experience, expertise, authority, and trust |

An example exchange:

> You: We need to fix our crawl budget issues.
>
> Boss: What does that mean?
>
> You: Google spends its visits on 10,000 duplicate pages instead of our 2,000 real products. New products take about two weeks to appear in search. Competitors' new products appear within two days. We lose the first days of every launch.

The boss now sees a delay in revenue, not a technical term.

## Build the business case in five steps

Structure the proposal like any capital investment. The example numbers below are hypothetical. Put your own data in each step, and use your own currency.

### Step 1: measure the current state

Record four numbers:

- organic sessions per month;
- organic revenue per month;
- visibility against competitors;
- customer acquisition cost (CAC) for organic and for paid.

An example baseline: 50,000 organic sessions a month, organic revenue of 100,000 a month, organic CAC of 25, and paid CAC of 120.

State it plainly: "Organic search brings 100,000 a month at a CAC of 25. Paid search brings 200,000 a month at a CAC of 120. Organic costs about a fifth as much per customer and gets a fraction of the budget."

### Step 2: benchmark against competitors

Use Ahrefs or Semrush to compare organic visibility.

State it plainly: "Competitor A gets six times our organic traffic. They hold high-intent keywords such as [examples]. We are absent from most of our target searches."

These traffic figures are tool estimates. Say so on the slide.

### Step 3: size the opportunity

Example: the traffic gap is 250,000 sessions a month, the conversion rate is 2%, and the average order value is 100. The result is 250,000 x 0.02 x 100 = 500,000 a month, or 6 million a year.

State it plainly: "Closing the gap with Competitor A is worth about 6 million a year. Capturing a fifth of the gap is worth 1.2 million."

### Step 4: estimate the investment

List every cost line:

- SEO tools, such as Ahrefs, Semrush, and Screaming Frog;
- content production: writers and editors;
- engineering time, usually 5 to 10% of sprint capacity, at its opportunity cost;
- an SEO specialist's salary or an agency retainer.

Get current quotes for each line. Tool and agency prices change, so do not reuse figures from an old proposal.

### Step 5: calculate the return

Use a conservative capture rate. In the example, a 15% capture of the opportunity is 900,000 a year. If the total annual investment is 438,000, the first-year return is (900,000 - 438,000) / 438,000, or about 105%. If the second year doubles the captured revenue at the same cost, the return rises to about 311%.

If you have no historical SEO data, build the case from the competitor benchmark alone. A competitor's traffic, at your own conversion rate and order value, gives the size of the prize.

## Answer the common objections

**"SEO is too slow. We need results now."** Name the two timelines. Quick wins take 30 to 60 days. An example is the consolidation of 2,000 duplicate URLs, about two weeks of work. Growth from content and links starts to show at 90 to 180 days and compounds: 10% growth a quarter is 46% over a year. **"Can't we buy ads instead?"** Ads deliver traffic and build no asset. When the spend stops, the traffic stops. SEO builds visibility that stays. Present it as diversification. One acquisition channel is exposed to rising auction prices and platform changes, like a portfolio in one stock.

**"Our competitor spends far more. We can't compete."** You do not need to outspend them. Target high-intent keywords with less competition. For a CRM vendor, target "CRM for real estate agents" instead of "CRM software," where Salesforce dominates. The narrower term has far less competition and matches the ideal customer.

**"We tried SEO and it didn't work."** Ask what was tried. Piecemeal work, such as meta tags without rendering fixes or topical coverage, often fails. SEO needs technical fixes, content, and authority together. Propose the full sequence (audit, technical fixes, content clusters, links) as a six-month pilot with clear KPIs.

**"How do I know this will work?"** Nobody can guarantee a ranking, because Google changes its systems. You can guarantee the process and reduce the risk with phases:

1. Months 1 and 2: fix critical technical issues, with a traffic target.
2. Months 3 to 6: launch the content strategy, with a second target.
3. Months 7 to 12: scale what worked, with a cumulative target.

If phase 1 misses its target, reassess before you spend more. Commit to the work you control: "We will fix the 10 technical issues, publish 50 pieces of quality content, and earn links from authoritative sites."

**"We don't have engineering time."** Most SEO fixes need 5 to 10% of sprint capacity, about 5 story points in a two-week sprint. Start with low-effort, high-return work such as canonical tags, structured data, and deferred loading for off-screen images. Ask for a dedicated sprint each quarter for larger projects such as server-side rendering once results justify it.

**"Our industry doesn't rely on search."** Check it. Pull competitor organic traffic from Semrush. Buyers who hear of your category at a conference still search "[category] comparison" or "[competitor] alternatives" before they buy. If you do not rank for those searches, you lose prospects in the middle of the funnel.

## Present the strategy as a business plan

Structure the deck like a strategy review, not a marketing report.

1. **Summary.** Current state, opportunity, investment, and expected result.
2. **Market opportunity.** Competitor benchmarks, the revenue gap, and the demand you can reach through search.
3. **Current performance.** Twelve-month organic trend, the pages that work, and the gaps.
4. **Strategy.** Technical fixes, content clusters, and link building.
5. **Investment and return.** Cost lines, three return scenarios, and the payback period.
6. **Success metrics.** Organic revenue as the primary KPI; rankings, indexed pages, and links as secondary; checkpoints at 30, 90, and 180 days.
7. **Risks.** Algorithm updates, answered by spreading exposure across many keywords. Competitor spend, answered by niche targeting. Engineering delays, answered by starting with quick wins.

Use line charts for trends and bar charts for you against competitors. Use heat maps for rankings by category, and a funnel from organic traffic to conversions to revenue. Leave out dense tables, vanity metrics such as impressions without conversion context, and jargon.

### Three pitch patterns

**Paid-heavy SaaS company.** The company spends heavily on paid search at a high CAC. The pitch moves a fifth of the paid budget to SEO and targets a tenth of the main competitor's organic traffic. Show that the organic CAC at that volume is a fraction of the paid CAC. Compare two-year costs for the same revenue from each channel.

**Ecommerce store with only branded traffic.** Products rank for the brand name only. The store is absent from discovery searches such as "best hiking boots for snow." The pitch funds 100 category guides for those searches. Size the return with Step 3: expected sessions times conversion rate times order value, against the content cost.

**B2B company with a slow outbound pipeline.** Sales spends most of its time on cold outreach with low response rates. Organic leads arrive after their own search for a solution. The pitch compares two costs for the same number of new leads: SEO that doubles organic leads, or more sales development reps.

## Keep the budget after approval

Report monthly on one page:

1. **Business impact.** Organic revenue, organic sessions, and new customers from organic, each with the change from last month.
2. **Progress on goals.** For example, "Increase organic traffic by 30%: currently +18%, on track," and "Top 3 for [keyword]: now position 7, up from 12."
3. **Wins.** For example, "2,000 duplicate URLs consolidated," "8 posts published, ranking for 45 new keywords," "link earned from [site]."
4. **Next priorities.** A content cluster, structured data, a mobile speed fix with the current and target LCP.
5. **Risks and blockers.** For example, "Zero engineering capacity for SEO this sprint, so technical fixes wait."

For the quarterly business review, use 10 to 15 slides in 30 minutes. Cover five items:

- the traffic trend on a 90-day rolling average;
- organic revenue against other channels;
- the competitor gap;
- investment to date against incremental revenue;
- next quarter's priorities.

Lead with revenue and use rankings to explain it. "Organic revenue grew 12% this month" matters more than "we rank third for [keyword]." Use Google Analytics 4 and Search Console for your own data. Use Ahrefs or Semrush for competitors. Build charts in Looker Studio, Tableau, or Google Sheets. Supermetrics and Klipfolio can automate the data pull.

If your boss still does not follow, drop the terms entirely. "SEO means customers find us when they search for what we sell. They rank first for [keyword]; we are on page three."
