# Build an SEO report that executives can read in two minutes.

Many SEO reports fail because of their format, not their data. The SEO team reports what it did. The executive question is what happened to the business.

That gap produces reports that get skimmed and filed. A skimmed report does not defend the SEO budget. The fix is the format, not new data.

An executive report translates SEO data into the terms leadership already uses: revenue, customer acquisition cost, competitive position, and growth. This article gives you a four-page template, a cadence, the data sources, an ownership rule, and the mistakes to avoid.

## Why SEO reports fail with executives

### They lead with activity

"Published 12 blog posts, built 35 links, fixed 8 technical issues, improved page speed by 400 ms."

That sentence describes effort. An executive who reads it cannot tell whether the effort produced anything. Activities are inputs. Executives judge outputs.

A hypothetical corrected version: "Organic revenue grew 18% month over month. Non-branded traffic rose 22%. Organic customer acquisition cost fell by a fifth. Here is what drove those results."

The work behind both versions is the same. The second version puts the outcome first and uses the activity as evidence.

### They use SEO terms

"Domain Rating rose from 52 to 55. We gained 12 referring domains rated DR60 or higher. Core Web Vitals pass on 94% of pages. Crawl work cut non-200 responses by 40%."

Each of those numbers needs a translation, and the executive should not have to do it. Replace each term with its business meaning:

| Crawl budget | Google can reach all our important pages |

Better still, leave the technical metrics out of the executive pages and report the business result they affected.

### They lack competitive context

"Organic traffic grew 15% this quarter."

Without context, the reader cannot judge that number. If the main competitor grew 40% in the same quarter, your 15% is a relative loss. Every executive report needs a benchmark: share of voice, estimated competitor traffic, and ranking changes against named competitors.

Share of voice is your share of the estimated search visibility for a fixed set of target keywords, compared with competitors on the same set. Ahrefs and Semrush both calculate it.

## Use a four-page template

### Page 1: the scorecard

The scorecard holds five metrics. Each has this month's value, the same month last year, and the change. The values below are hypothetical and show the format.

Organic customer acquisition cost (CAC) is the SEO spend for the period divided by the new customers who arrived through organic search.

Write one sentence of commentary per metric. Allow two sentences for a metric with a large change. Do not add paragraphs or analysis on this page.

### Page 2: competitive landscape

Show share of voice for you and your top three to five competitors over the trailing 12 months. Use a line chart with one line per company. The chart shows at a glance whether you gain or lose ground.

Below the chart, add a short table. The rows below are hypothetical:

The "Main move" column explains why positions shifted. That turns a number into information an executive can act on.

### Page 3: revenue detail

This page connects SEO work to the revenue on page 1. It answers three questions: which content produced revenue, which keywords bring commercial traffic, and where the pipeline is strongest.

- The top five organic landing pages by revenue, with traffic, conversion rate, and attributed revenue.
- The top ten non-branded keywords by revenue, with position, traffic, and estimated revenue.
- For B2B companies, organic-sourced leads by funnel stage: marketing-qualified lead, sales-qualified lead, opportunity, and closed-won.

A CMO or a vice president reads this page after the scorecard. A CEO may never open it. The report serves both readers at different depths.

### Page 4: activity log

This page lists what the SEO team did: content published with titles and URLs, technical issues resolved, links earned, and strategy changes.

It exists for accountability and record. It never comes first. "What did we do?" matters only after "What happened to the business?" has an answer.

## Match the cadence to the executive calendar

**Monthly scorecard.** Five metrics on one page. Send it in the first five business days of the month. Skip the meeting unless a metric declines sharply. If you produce only one report, produce this one.

**Quarterly report.** All four pages. Send it one week before the quarterly business review. Present it in 10 minutes in the marketing review, with 5 minutes for questions. Add a forward section: what the team will focus on next quarter and what results it expects. The next quarterly report then checks whether the team delivered what it projected.

**Annual strategy review.** A separate presentation that covers the full year, the competitive landscape, and the proposed strategy and budget for next year. The annual review is a budget conversation. Include the SEO scorecard as a section of the wider marketing report, not as a separate document. Executives compare channels. SEO next to paid search, social, and email in one report supports the cross-channel comparison that decides budgets.

## Connect the data sources

The five scorecard metrics come from three sources:

- Google Analytics 4: organic revenue, conversion rate, and organic sessions;
- Google Search Console: non-branded query traffic, impressions, and click-through rate;
- Ahrefs or Semrush: share of voice, competitor benchmarks, and rankings.

For the other layers, use Google Slides or Notion for the commentary. As a planning estimate, initial setup takes 8 to 12 hours. After that, a monthly update needs 2 to 3 hours, most of it for the commentary.

### When you cannot track organic revenue

Use a proxy. A B2B company without direct revenue attribution tracks organic-sourced leads that enter the sales pipeline. A company with a long sales cycle tracks assisted conversions where organic search was one touchpoint. A rough estimate, such as average deal value multiplied by organic-sourced opportunities, is more useful than no revenue connection. State the method next to the number.

### Automate the data, write the commentary

A Looker Studio dashboard updates daily, so the scorecard is always current. The commentary explains why metrics moved and what the team will do. That needs human judgment, so write it fresh each period.

Fully automated reports lack context. Fully manual reports arrive late and vary in method. Automate the numbers and write the interpretation by hand.

### Give the report one owner

One person compiles the dashboard, writes the commentary, and sends the report on schedule. If an agency runs SEO, the agency owns the report. If an in-house SEO lead runs it, the lead owns it. If a marketing manager oversees SEO vendors, the manager owns it.

Shared ownership produces late reports, inconsistent numbers, and no clear story. One owner produces accountability.

The SEO team may resist a new format. Present the executive report as a layer on top of their tactical reports, not a replacement. They keep their detailed reports for their own work. A report that executives read protects the SEO budget, which serves the team.

## Avoid five reporting mistakes

**Every available metric.** GA4 offers hundreds of metrics, and a report that includes them all runs to 20 pages that nobody reads. Keep five scorecard metrics, five revenue pages, and three to five competitors. If a metric does not affect an investment decision, cut it.

**Bad news under good formatting.** Green arrows can cover a problem. Total traffic grew 15%, but non-branded traffic fell while a PR campaign lifted branded traffic. Revenue grew, but the conversion rate fell, so volume covered a drop in efficiency. When a metric declines, lead with it, give the cause, and present the fix. A buried problem costs trust when it later appears in revenue.

**No competitive context.** Your own growth means little without the market's growth. Include share of voice against competitors every time, and note each large competitor move.

**A reporting period that shifts.** A calendar month in one report, a rolling 30 days in the next, and quarter-to-date after that make trends impossible to read. Use the calendar month for monthly reports and the calendar quarter for quarterly reports, every time.

**No recommendation.** A report without a recommendation is an observation. End every report with "Based on this data, we recommend [specific action]." The action can be "continue the current plan," "increase content investment by 20%," or "investigate the conversion rate decline before next month's review."
