# Should you eliminate, automate, augment, or outsource work?

Sort recurring work by asking four questions in order. Does the result still need to exist? Can a defined process produce it? Where does a person need to exercise judgment? Should another provider carry the responsibility?

Use eliminate, automate, augment, and outsource as working decisions. Write a reason beside each one. Apply the decision to a specific task, such as preparing a status draft, rather than a department or a person's entire role.

The four choices describe different ways to run work. A single workflow may contain all four. You could stop a duplicate report, automate its data collection, help a manager interpret exceptions, and assign a specialist review outside the company.

## Start with the result someone uses

Before sorting, name the task's output and its recipient. Ask the recipient what decision or action the output supports. Find a recent example and follow what happened after it arrived.

Avoid treating an existing schedule as proof that a task is necessary. A report marked “weekly” still needs a purpose. Equally, avoid calling an unfamiliar control pointless because its purpose is unclear. Ask the accountable owner to identify the requirement.

Write the answer in ordinary words: “The delivery manager uses this list to choose which unfinished jobs need attention.” That gives the sorting discussion a concrete result to preserve.

The [NIST Map playbook](https://airc.nist.gov/airmf-resources/playbook/map/) recommends considering non-AI and non-technology alternatives when defining a system's purpose. The four-way sort below is an editorial decision method, not a NIST classification. Source checked October 26, 2026.

## Eliminate work whose purpose has ended

Recommend elimination when the responsible owner confirms that the result is no longer needed. Record who uses it, what depends on it, and what would happen if it stopped.

Look for duplicate outputs, unused copies, and checks that repeat an authoritative check elsewhere. Treat these as questions to investigate. A matching document title does not prove that two reports serve the same purpose.

Use a reversible trial when the owner approves one. Pause production of the proposed duplicate while preserving its source records. Tell its recipients where to find the remaining result. Name the condition that would restart the task.

Keep deletion separate from stopping production. Ending a report does not establish permission to erase historical records. Record the applicable retention decision separately with its owner.

A useful elimination decision reads: “Stop the internal summary after the manager confirms that the existing dashboard supports the same decision.” It includes evidence and a condition.

## Automate a step with a defined finish line

Consider automation when the inputs, rules, output, and exceptions can be written clearly. Start by asking whether ordinary rules or existing software can perform the step. Use AI only for a part that calls for language interpretation or another tested capability.

Keep “automate” precise. A system that prepares a draft has automated preparation. It has not been authorized to send that draft, change an account, or make a promise.

Define the stop conditions before implementation. Missing sources, conflicting records, unknown recipients, and exhausted spend limits should produce a visible hold. State who receives that hold and what information they need to resolve it.

Require evidence from a test run. Compare the produced result with the accepted example. Record what passed, what failed, and what still needed a person.

Read [the guide to giving an agent a job, sources, and stopping point](/articles/give-every-agent-a-job-sources-and-stopping-point) when you turn the decision into a build brief.

## Augment work where the person makes the decision

Choose augmentation when a person should remain inside the work as it happens. Define the assistance and the decision separately. The system might gather source passages, prepare alternatives, or flag missing information. The person decides what those findings mean.

Name the reviewer before producing a queue of drafts. Ask what evidence the reviewer needs and how they will record corrections. A review step needs an observable action, such as confirming each claim against its source.

Use [the approval matrix](/articles/ai-agent-approval-matrix) to record which person can approve each proposed action and which evidence that person must inspect.

Do not describe augmentation as automation with an occasional glance. State which decisions require human involvement on every case. Make that boundary part of the scope and the acceptance checks.

For a fictional customer-service workflow, assistance could assemble the account history and draft response options. A manager would decide whether an exception to policy is appropriate. Sending the approved response would remain a separate authorized action.

## Outsource a defined responsibility

Choose outsourcing when you want another provider to own delivery of a specified result. Write the scope, required qualifications, allowed access, handoff format, and acceptance check before requesting work.

Ask what the provider needs from your company. Name an internal owner who will supply those inputs and accept the result. Do not assume that moving production outside the business resolves unclear instructions inside it.

Separate access from ownership. Give the provider only the records needed for the agreed work. Specify where the finished files and corrections must return. Your company should be able to find the record without reconstructing a private conversation.

Also ask how the provider uses AI within the assignment. Apply your data and approval requirements to the actual process. An outsourced step still belongs on the workflow map.

Keep the decision grounded in the task. “Use an external specialist to review this defined issue” is more useful than “outsource operations.”

## Split the task when the choices conflict

If the team cannot agree on a category, examine the size of the row. “Handle customer requests” combines receiving information, finding records, making decisions, producing replies, and communicating them.

Split that row into outputs with separate owners and checks. Then sort each part. The disagreement may reveal a boundary that the broad task name concealed.

Here is a fictional example:

| Task | Proposed choice | Condition |
|---|---|---|
| Create a second internal status copy | Eliminate | Confirm the first copy serves every recipient |
| Gather approved status records | Automate | Hold when required records are missing |
| Decide how to explain a delayed job | Augment | Manager selects and approves the explanation |
| Review an unfamiliar specialist issue | Outsource | Named provider returns a defined review |

These are proposed operating choices. They do not predict savings or establish permission to change a live process.

## Record what would change the decision

Each category needs a revisit condition. A task marked manual assistance today may become a candidate for bounded automation after its rules stabilize. A fully automated preparation step may need a hold after its source format changes.

Use a short decision record: task, category, reason, evidence, accountable owner, open issue, and review trigger. Avoid recording only a colored label. The reason is what a future reader needs.

For elimination, the review trigger could be a recipient who can no longer complete a required decision. For outsourcing, it could be a changed scope or access requirement. For automation, it could be a failed check or an unrecognized input.

The [manual workflow guide](/articles/when-an-ai-workflow-should-stay-manual) provides a place to document work that should retain human responsibility.

## Compare the whole proposed process

Put the current and proposed sequences beside each other. Include preparation, review, exception handling, maintenance, and provider coordination. Do not compare only the time spent producing the first draft.

Ask who will respond when the new process stops. Name the backup and the manual route. Give each automated function a spend limit, an alert recipient, and a receipt that records activity and cost.

Treat the 10/80/10 pattern as a design guide: a person sets direction, the system runs the middle, and a person checks the result. Those proportions are not a measured saving or a reason to shorten necessary review.

Keep the result of the sort in a business-owned record. It should remain readable when the team changes tools or assigns a new provider.

## Turn one decision into a written scope

Finish the sort with one proposed function and a list of tasks that will stay outside it. State its result, allowed sources, prohibited actions, reviewer, and acceptance checks. Preserve the other categories for later decisions.

Scale With Search uses this study and sort in the [AI systems method](/ai-systems). If you want a defined function built from your recurring work, [send the job and its current process](/work).
