# How to choose the first AI function for your business

Choose a first AI function that produces one useful result from known sources, with a named person who can check it. Define its limits and test it on saved examples before connecting it to live work.

Start with recurring work you have already studied. Compare a small set of candidates using the same questions. Look for a task whose output you can inspect and whose failure you can contain.

A useful first scope might be “prepare a weekly service summary from approved records.” “Run the business with AI” is too broad to accept, test, or hand over. The first build needs a finish line the team can recognize.

## Require a task record before comparing candidates

For each candidate, collect the trigger, inputs, output, responsible role, review method, exceptions, and recent examples. Mark which details are verified and which remain assumptions.

Remove a candidate from the first-build list when a required source is missing or contradictory. Give the preparation issue an owner. Keep the candidate in the record so it can return after the issue is resolved.

Do not let an attractive demonstration substitute for that preparation. Ask whether the proposed function can perform the actual job using the records your business has permission to use.

[NIST's AI RMF Core](https://airc.nist.gov/airmf-resources/airmf/5-sec-core/) describes context mapping as input to a decision about whether to proceed with an AI system. Its Map 1.4 outcome concerns business value and use context. That supports making the purpose explicit before selecting a build. Source checked October 26, 2026.

## Define one accepted result

Write the candidate as an output someone uses. Name its format, destination, and recipient. Specify which source facts must appear and which kinds of uncertainty must be flagged.

For a draft summary, acceptance might require source references for each status, an explicit list of missing records, and no unsupported commitments. The function would prepare the result in a review folder. It would stop before sending.

Keep the wording narrow enough to check. “Improve customer communication” leaves the outcome open. “Prepare a draft update using approved job records and list unresolved status conflicts” gives the reviewer concrete work to inspect.

Read [the build acceptance guide](/articles/what-a-build-acceptance-list-contains) before approving a scope. Turn each requirement into an example, an expected result, and an observable check.

## Ask whether the sources are ready

Find the current records for the proposed function. Confirm the owner of each source and the rule for choosing between versions. List the smallest set of records the function needs.

Test whether an authorized person can find those records without private background knowledge. If they cannot, repair the source organization before treating the task as ready to build.

Keep secrets outside the ordinary source record. Describe the required access without copying passwords or keys into a task brief. Separate each customer's material when your firm performs work for multiple businesses.

Choose a function that can hold when the record is incomplete. A missing source should remain visible in the output. Define who supplies the missing fact and how the corrected record enters the next run.

## Confirm that review is available

Name the reviewer and ask them to inspect a sample output before the build starts. Determine whether they can judge the result using the proposed evidence. Record any specialist knowledge the review requires.

Reserve time for that review in the operating plan. Include corrections and exception handling. A function that produces drafts still needs someone to decide whether those drafts are usable.

Give the reviewer authority to reject the output and stop the function. Define a backup for absence and an escalation path for disputed facts. Avoid assigning approval to a group without a named responsible person.

Use [the agent approval matrix](/articles/ai-agent-approval-matrix) to separate preparation, approval, and execution. A person's ability to read the draft does not establish authority to send it.

## Compare consequences before convenience

Ask what happens when the function is wrong. Consider the immediate output, the next person's action, and the people affected after that action. Write the consequence in concrete terms.

Prefer an initial scope that creates a contained artifact you can discard or correct. Keep live payments, destructive actions, binding commitments, and sensitive decisions outside that scope unless separately defined and authorized.

Plan the manual route. The team should know how to complete the task when the function stops. Name the person who decides when the function may resume.

The [NIST Map playbook](https://airc.nist.gov/airmf-resources/playbook/map/) includes downstream effects and human oversight in context analysis. Use those questions when assessing the proposed boundaries. Source checked October 26, 2026.

## Use a comparison table with evidence

Avoid giving a numerical score to a fact you have not checked. Use ready, needs preparation, or unsuitable for the proposed first scope. Put the evidence or unresolved question beside each judgment.

Consider this fictional comparison for a service firm:

| Candidate | Source readiness | Reviewer | Boundary | Proposed decision |
|---|---|---|---|---|
| Prepare a weekly status draft | Approved records identified | Delivery manager | Draft folder only | Test a narrow scope |
| Decide exceptions to customer terms | Conflicting rules | Owner | Changes customer commitments | Keep decision with owner |
| Compile a rarely used internal report | Source exists | No confirmed recipient | Internal document | Verify purpose before building |

This table demonstrates a selection method. It does not establish expected performance, savings, or results for another business.

Ask the same questions of every candidate. A candidate should not win because someone prepared a more polished presentation for it.

## Include the full operating cost

Write down the build cost and the continuing costs separately. Include model usage, hosting, required subscriptions, source maintenance, checking, and response to failures. Label estimates and record what they depend on.

Give the proposed function a monthly AI spend limit and a named alert recipient. Specify what happens when the limit is reached. Do not rely on an instruction to “be economical” as the control.

Require a run receipt that shows what the function read, what it did, which model answered, and what it cost. Keep the record in a place the business can open.

Treat models as named, replaceable components in the scope. Define the acceptance checks a replacement must pass. Do not assume that switching a model preserves behavior without testing.

## Plan the pilot before approving the build

Choose saved examples covering normal work, missing information, conflicting information, and an empty workload. State the expected result for each. Use fictional or redacted material when the real record is unnecessary.

Use [the pre-production testing guide](/articles/test-an-ai-agent-before-production) to prepare the cases and record their expected outcomes.

Run the proposed function without live external effects first. Inspect its output and receipt. Check that it stops where the scope says it must stop.

Then test the handoff. Ask the person who will run it to follow the instructions, review the output, and record a correction. A successful demonstration by the builder is only part of acceptance.

Keep failed checks visible. Assign each an owner and a resolution. Do not widen the scope to hide a failed first result.

## Choose the next function after learning from the first

The first function should leave a useful record: scope, sources, checks, runbook, corrections, and receipts. Use that evidence when deciding whether to expand, revise, or stop it.

For firms serving other businesses, start with an internal function you can inspect. A client version needs its own sources, permissions, reviewer, and written scope. Do not carry confidential material from the internal test into client work.

Scale With Search builds one function at a time through the [AI systems method](/ai-systems), from $7,500 per function. The first includes the business study and sort. Include a current example and the person who checks it when you [send the recurring job you want scoped](/work).
