# Track five SEO metrics each month to see whether organic search pays.

Your agency's monthly report runs to 30 pages of keyword positions. Your marketing lead's summary says "traffic is up, things look good." Neither tells you whether to spend more on SEO, less, or the same.

You do not need to understand SEO to judge it. You need five numbers on one page, the habit of reading them monthly, and enough context to know what each means for revenue.

Most CEO reports fail in one of two ways. Some are too granular, with keyword data for thousands of terms. Others are too vague. The first buries you in tactical noise, and the second gives no signal.

The metrics a CEO needs fit on one page and answer three questions. Is organic traffic growing? Does it convert? Is the spend right for what organic delivers? Everything else is execution detail for your SEO team or agency.

## Put these five metrics on the dashboard

### 1. Organic revenue or organic pipeline

This number matters most: revenue, not traffic or rankings.

For e-commerce, Google Analytics 4 reports revenue from organic sessions directly. For B2B, use pipeline value from organic: leads that arrived through organic search and reached the opportunity stage in your CRM.

If your team cannot produce this number, that is a finding in itself. Your attribution needs work before any SEO investment decision has a real basis.

The trend matters more than the level. Organic revenue that grows 15 percent quarter over quarter shows a compounding program. Flat organic revenue on rising SEO spend shows something is broken.

**Ask:** "What revenue did organic search generate last month, and how does that compare with the same month last year?"

### 2. Non-branded organic traffic

Total organic traffic misleads, because it includes people who search your company name. A search for "Acme Corp" reflects brand awareness, not SEO. Those visitors would find you anyway.

Non-branded traffic isolates the visitors who found you through generic searches such as "project management software," "best CRM for small business," or "how to reduce churn." These are the visitors your SEO program acquires.

Your team can split the two in Google Search Console with a query filter that excludes your brand name and its misspellings.

A healthy program grows non-branded traffic faster than branded traffic. If branded traffic grows while non-branded stays flat, brand marketing is carrying the load and SEO is underperforming.

**Ask:** "What share of organic traffic comes from non-branded searches, and is that share growing?"

### 3. Organic customer acquisition cost

Calculate organic customer acquisition cost (CAC) the way you calculate paid CAC: total SEO spend divided by customers acquired through organic search.

SEO spend includes agency fees, in-house SEO salaries, content production, and SEO-specific tools. An organic customer is one whose first meaningful touch was an organic search visit, as your attribution model records it.

The value of this metric is comparison. When organic CAC is a quarter of paid CAC, the case for SEO makes itself. When organic CAC climbs toward paid CAC, investigate.

Compare your own channels instead of an outside benchmark. SEO also needs 12 to 18 months before CAC stabilizes. Early programs show high CAC, because spend comes first and traffic compounds slowly.

**Ask:** "What does it cost us to acquire a customer through organic search, and through paid channels?"

### 4. Share of voice

Share of voice measures your visibility in search results against competitors, across a defined set of keywords that matter to the business.

Ahrefs, Semrush, and Sistrix calculate it. They track rankings across your keyword set and estimate what share of available clicks your site captures.

If your share is 12 percent and your top competitor holds 28 percent, that gap is the organic traffic difference between you. As share of voice grows, traffic and revenue follow.

This metric suits CEO decisions because it is competitive. You can see whether SEO gains or loses ground against named competitors, the same way you read market share elsewhere in the business.

**Ask:** "What is our organic share of voice against our top three competitors, and is the gap closing?"

### 5. Organic conversion rate

Organic traffic that does not convert is a vanity metric. Conversion rate shows whether the traffic SEO brings is useful.

Measure it in Google Analytics 4. Filter to organic traffic and track your conversion events: demo requests, signups, purchases, or contact forms.

Organic conversion rates often fall between 2 and 5 percent for B2B and 1 and 3 percent for e-commerce. They vary widely by industry and funnel stage. The trend matters more than any benchmark. A falling rate on rising traffic means SEO attracts the wrong audience: high volume, low intent.

B2C and B2B use the same five metrics with different conversion events. B2C tracks purchases and revenue per organic session. B2B tracks marketing-qualified leads, sales-accepted leads, and pipeline from organic.

**Ask:** "What share of organic visitors convert, and how has that changed over six months?"

## Leave four metrics to your SEO team

**Single keyword rankings.** A move from position 8 to position 5 for "enterprise resource planning" means little alone. One keyword says nothing about program health. Rankings are execution metrics for the SEO team's dashboard. Their combined effect shows up in your traffic, revenue, and share of voice.

**Domain Authority or Domain Rating.** Moz Domain Authority and Ahrefs Domain Rating are third-party scores that estimate ranking ability. Practitioners use them to track link building. They do not map to revenue. A site with a score of 45 can beat a site with 70 on specific commercial keywords, and the scores move slowly.

**Pages indexed.** The indexed page count, such as 4,200 of your 4,500 pages, is a technical health check, not a business metric. Your team should watch it.

**Backlink count.** Total links is a vanity metric at your level. Quality matters far more than quantity. One link from a major industry publication outweighs 500 links from irrelevant directories. Your team tracks link quality, and you track the revenue it eventually produces.

## Build the one-page dashboard

### Use a format you will read

Use one page and five metrics. Show each metric for the current month and the same month last year, with a trend marker for up, down, or flat. Color improvement green, decline red, and flat gray.

Add a chart only when it shows a clear 12-month trend. Limit commentary to two sentences per metric. Use no jargon. If the page needs an SEO glossary, it is too complex.

### Name sources and one owner

Your marketing team or agency should own the dashboard and update it within the first five business days of each month. Use these sources:

| Non-branded traffic | Google Search Console, filtered |
| Organic CAC | Finance data for spend, CRM for customers |
| Share of voice | Ahrefs, Semrush, or Sistrix |

### Review it in 15 minutes

Spend 15 minutes on the dashboard in your monthly marketing review. Ask the five questions. If all five metrics trend well, SEO works; move to the next item. If any metric declines, ask the SEO team for a one-page diagnosis of the cause and their plan. That gives you oversight without operating involvement.

## Act when a number turns red

**Organic revenue is flat while traffic grows.** SEO attracts visitors who do not buy. Causes include informational keywords chosen over commercial ones, weak landing pages, or growth in a segment that does not convert. Ask the team to split traffic by intent and show that commercial keyword traffic is growing, not only total traffic.

**Non-branded traffic falls.** Competitors are taking keywords you held. This is lost market share. Ask for a competitive gap analysis that lists the keywords you lost and the competitors that gained them. Decide whether the drop is temporary, such as algorithm movement, or structural, such as a competitor outspending you.

**Organic CAC rises.** The program is less efficient; each organic customer costs more. Causes include content saturation with diminishing returns, more competition, or misallocated effort. **Share of voice shrinks.** You lose visibility to competitors. This is the earliest warning, because a share-of-voice decline tends to come before traffic and revenue declines. An agency that will not provide organic revenue data is a red flag. It either lacks attribution infrastructure or prefers metrics it controls, such as rankings and traffic. Insist on revenue attribution. If the agency cannot support it, decide whether your analytics need an upgrade or the agency is avoiding accountability.

## Translate the metrics for the board

Your board wants acquisition efficiency, revenue growth, and competitive position, not SEO. Each metric maps to one of those:

| Organic CAC against paid CAC | Capital efficiency of marketing spend |
| Share of voice growth | Competitive position in digital channels |
| Non-branded traffic growth | New market capture, not only existing customers |

## Set expectations for timing and benchmarks

Expect 6 to 9 months before organic traffic trends are reliable. Revenue attribution stabilizes at about 12 to 18 months, as the content library matures and rankings settle. In the first 6 months, watch leading indicators such as share of voice and indexed pages.

For outside comparison, Ahrefs, Semrush, and Databox publish benchmark data on organic traffic and conversion rates. Share of voice already benchmarks you against competitors. Some agencies and analysts publish CAC benchmarks by industry; check each report's method and date before you rely on it.

Organic search remains a major traffic source. BrightEdge research published in 2019 put it at 53 percent of trackable website traffic, from May 2019 data. That figure predates AI answers in search. ## Start this week

1. **Tomorrow:** ask your marketing lead or agency for last month's organic revenue. If they cannot produce it within 24 hours, fixing attribution is your first action.
2. **This week:** ask for the one-page dashboard with the five metrics: current month, year-over-year comparison, and trend marker.
3. **This month:** review the page, ask the five questions, and judge whether SEO returns enough for its spend.
