# What Is Business Memory for AI Agents? A Maintained Record, Not a Chat Log.

A restaurant owner corrects the same vendor-delivery exception on four shifts. Monday's purchasing agent starts from zero. It recommends the wrong order again because the accepted exception never left the old conversation.

The business did not lose a clever prompt. It lost an operating record.

Business memory is the maintained set of facts, decisions, procedures, corrections, and open work that the next authorized run may rely on. It has an owner. It names its sources. It states which record wins. It can be corrected without rewriting history. It also leaves evidence that the agent used the approved version.

## Business memory is the record the next run can rely on

An agent only works with the context it receives or retrieves. Anthropic describes context engineering as curating the information available to a model during inference. Its guidance favors a small set of high-signal information over an indiscriminate pile. Business memory is the governed record behind that curation. It exists outside one active conversation. A human can inspect it. Another authorized tool can retrieve it. A replacement model can use it.

The record should answer seven questions:

- What is the current fact or rule?
- Where did it come from?
- Who owns it?
- What authority does it have?
- Which job, client, or role may use it?
- How is it corrected or retired?
- What receipt proves the next run used it?

This is narrower than storing everything. It is closer to maintaining the minimum record needed to run a job without reconstruction.

## Chat history, model memory, and business memory differ

Chat history preserves a conversation. It may include guesses, abandoned drafts, jokes, copied source text, and choices that changed later. Model memory is a provider feature. It may personalize future conversations or retain selected details. Its scope, controls, export behavior, and availability depend on the product.

Business memory belongs to the operation. It can use a database, a document store, or [plain-text AI memory](/articles/plain-text-ai-memory). The storage choice matters less than custody, readability, source roles, and tests.

Do not call a folder business memory because it contains many files. A pile of records without source order can reproduce the same conflict at larger scale.

## Turn the seven questions into record fields

The questions above map to these fields. Retrieval is how the job loads them, rather than an extra competing definition of memory.

Keep one register for the records that can influence a recurring job.

The register does not duplicate every record. It tells the operator which records exist, what role each one serves, and when each one needs review.

## What belongs and what stays out

Include current facts that change decisions. Include accepted choices, stable procedures, active constraints, approved examples, corrections, and unresolved work.

Keep raw archives separate. Keep unverified model output separate. Keep sensitive data out unless the job requires it and the business has a lawful, documented reason to retain it. Keep one-off exceptions scoped to the exact case.

Do not promote a statement because it appeared often. Repetition is not authority.

Do not promote a generated summary without tracing its claims to source records. The summary can help retrieval. It should not quietly replace the source.

Do not let the agent write policy directly into its own governing files. Proposed corrections should enter a review queue. An authorized owner accepts, rejects, or narrows them.

## Use a small folder pattern

One recurring job can start with five paths:

The job brief names the allowed sources and their order. The memory register names ownership and review. The receipt proves what happened.

The folder names are not magic. The separation is. Facts are not decisions. Procedures are not corrections. Open work is not permanent policy.

## Set a maintenance cadence

Memory needs a review rhythm that matches the record. Review active prices and permissions when they change. Review client facts before the job uses them. Review broad procedures on a fixed schedule. Review open work every run.

Assign overdue records a visible state. The agent may report that a record needs review. It should not renew the record by reading it.

Track deletion separately from supersession. Supersession preserves the decision trail. Deletion removes a record under an approved retention rule. The owner must know which action occurred.

## A correction must change the next run

Suppose the old rule says Monday orders use the normal cutoff. The owner accepts an exception for Location 2.

Record the wrong behavior, the approved replacement, the affected job, the source decision, the effective date, and the test fixture. Mark the old rule superseded. Do not erase the old record if it explains prior outputs.

Then run the same Monday fixture again. Pass means the agent uses the new exception and cites its decision record. Fail means the correction is stored but not operational.

## Run the five-minute replacement test

Use a fresh session or a second supported model. Provide only the job brief and allowed records. Do not provide the old chat.

Test these conditions:

1. The replacement finds the current vendor cutoff.
2. It applies the Location 2 Monday exception.
3. It treats the accepted sample as format only.
4. It rejects the unreviewed chat note as current authority.
5. It stops when two approved records have equal authority and conflict.
6. It writes a receipt with exact source paths and versions.
7. It produces no external order or message.

The replacement does not need identical prose. It needs the same facts, source roles, decision, and stopping behavior.

## Approval and stopping boundary

The memory-maintenance process may inventory records, prepare the register, propose corrections, and run local fixtures. It stops before deleting source material, changing retention rules, widening client scope, granting credentials, or replacing an approved decision.

The preparation agent may draft a purchasing review. It does not place an order or message a vendor unless a separate capability gate receives exact, current approval.

If ownership, authority, scope, or freshness is unresolved, the correct output is a blocked receipt. Guessing would turn memory maintenance into policy creation.

Business memory should live in maintained records the business can inspect and authorize, not only inside an active conversation. The record should identify its source, owner, status, scope, effective date, supersession state, and evidence.

### What should count as memory vs what should just live in retrieval?

Business memory contains current facts, decisions, procedures, corrections, authority, and open work that a later authorized run may rely on. Retrieval is the method used to find candidate records, while the maintained record and its authority decide what governs.

### Any clean heuristic for what gets promoted to durable memory vs. left to fade?

Promote information with durable operating value, a confirmed source, a named owner, a clear scope, and a reason it should affect a future run. Keep brainstorms, unsupported model claims, temporary calculations, and unreviewed inferences outside the governing record.
