# AI-native roofing companies: the first functions to build

Start an AI-native roofing company with the office handoff before an estimate. Give the first function the request and the current intake rules. Keep inspection, pricing, and promises with authorized people.

A proposed sequence is estimate-intake preparation, proposal completeness review, and production handoff drafting. Each should prepare evidence for a named reviewer and stop before making a commitment.

The [roofing company overview](/for/roofing-companies) places those functions inside the business record. These are proposed build designs, not claims about installed software, roof conditions, or financial results.

## Study a job from inquiry to production

Choose a completed project the company may review internally. Ask the office coordinator, estimator, and production manager to reconstruct the administrative work. Use the original records where permitted.

List the inquiry, appointment request, inspection notes, measurements, selected materials, approved estimate, accepted agreement, changes, and production instructions. Name the person who controls each source.

Keep the homeowner's description separate from the estimator's observation. Keep requested work separate from an accepted scope. Preserve the distinction between a proposed date and a confirmed production instruction.

Mark repeated field copying and decisions about exceptions. A fixed rule can carry a project identifier. A person should decide which product, repair approach, or scope the company offers.

Study the receiving end of each output. The estimator needs a useful question list. The production manager needs accepted work instructions. The customer needs only the commitments the company has authorized.

## Sort the recurring work into four treatments

Use eliminate, automate, augment, and outsource before choosing tools. Confirm the sort with the people who use each record. The following assignments are starting proposals.

| Task observed in the study | Proposed treatment | Person deciding |
| --- | --- | --- |
| Duplicate internal progress notes | Eliminate an unnecessary copy | Owner |
| Checking required proposal fields | Automate with fixed rules | Office manager |
| Drafting a customer explanation from accepted scope | Augment with source references | Estimator |
| Specialist contract or engineering review | Outsource when needed | Owner |

Keep actual job evidence when removing duplicate summaries. Ask what each report supports before changing it. Do not automate a report merely because nobody wants to write it.

For outward claims, the FTC requires truthful, evidence-based advertising. Use that discipline when a function proposes language about materials, qualifications, or results. [FTC advertising guidance, checked 2026.10.26](https://www.ftc.gov/business-guidance/advertising-marketing).

The model should not supply missing technical evidence. An unsupported claim belongs in the review queue. The estimator or responsible reviewer decides what the approved records allow the company to say.

## First function: prepare an estimate-intake packet

The office coordinator directs this function. Give it one inquiry, the intake checklist, approved service information, and the current appointment-request process. Keep access credentials outside the input.

Require the project reference, reported issue, property contact, location reference, requested service, and missing answers. Label the caller's statements as reported. Leave roof condition unknown until the responsible person records it.

The estimator checks the packet before planning the next step. The function may identify absent information. It must not diagnose a leak, measure the roof from a narrative, or choose a repair.

Keep booking outside the first scope. An estimate request does not authorize an appointment confirmation, crew dispatch, arrival promise, or customer charge. Assign those decisions explicitly if a later function includes them.

Test a storm inquiry with uncertain damage, an incomplete address, and duplicate requests. Require a possible-duplicate flag and a question for staff. Do not silently combine different properties.

Use the [roofing estimate form checklist](/articles/roofing-estimate-form-spam-controls) when defining the incoming record. Separate actual customer requests from rejected traffic before a model prepares an intake packet.

## Second function: check proposal completeness

The estimator directs this function. Supply the approved proposal template, selected project facts, accepted product information, and the company's required review checklist.

Use fixed checks for missing fields and identifiers. Ask the model to organize discrepancies and prepare questions. Keep it from filling a missing measurement, price, warranty term, or product with a plausible default.

The estimator checks technical and pricing content. The authorized office reviewer checks contract completeness before the proposal leaves. When one person fills both roles, record both checks.

Keep product and workmanship warranty statements distinguishable. FTC guidance explains that lifetime advertising should identify the life used to measure duration. [FTC warranty guidance, checked 2026.10.26](https://www.ftc.gov/business-guidance/resources/businesspersons-guide-federal-warranty-law).

Have the function compare proposed wording with the actual approved document. It should flag missing support rather than decide a customer's warranty eligibility or expand a manufacturer's promise.

Test a proposal with an outdated product sheet and an unsupported warranty phrase. Require a hold until the estimator supplies the current source. Never equate a polished proposal with an accepted scope.

## Third function: draft the production handoff

The production manager directs this function. Its controlling inputs are the accepted agreement, approved material selection, accepted changes, and current office handoff checklist.

Require the project reference, approved scope, permitted scheduling information, material questions, and unresolved decisions. Attach a source reference to each instruction that affects the job.

The production manager checks the handoff before use. The function should not create a crew assignment, order material, change quantities, or authorize site work. Those actions need the business's actual approval path.

Exclude alarm codes, passwords, financing documents, and unrelated homeowner correspondence. Use a restricted reference when an authorized person needs to locate access instructions in the approved system.

Test a material substitution request after agreement acceptance. The handoff must show whether the change was accepted. A requested substitution cannot become an instruction because it appears in the newest message.

## Keep the job record under company control

Store accepted facts, source versions, approval roles, and corrections in records the company owns. Name the person who updates intake rules, proposal templates, and production instructions.

Give each function a narrow view of the project. An intake summary does not need financing records. A proposal check does not need every photograph and message from every job.

FTC guidance recommends limiting access to needed information. [FTC business data guidance, checked 2026.10.26](https://www.ftc.gov/business-guidance/resources/protecting-personal-information-guide-business).

Use that principle to approve a concrete field list. Keep original observations and accepted agreements in their approved systems. Drafting should create a reviewable output rather than overwrite evidence.

When staff correct a draft, save the correction with its scope. A one-job exception should remain attached to that project. A permanent company rule needs the owner's accepted change.

## Control spending per office function

Set separate monthly limits for intake packets, proposal checks, and handoffs. Name the alert recipient and the person authorized to increase each ceiling. Record the increase before additional use.

Set input-size limits and bounded attempts. Missing measurements need an estimator's source. They should not trigger repeated calls that attempt to infer the roof or search unrelated projects.

Require every run to save a receipt with function, project reference, source versions, model, attempts, result, approval state, and cost. Keep private customer details outside routine spending reports.

Name the model in the private operating record and make it replaceable. Test proposed replacements against accepted project examples. Compare source fidelity, holds, review effort, and cost before current use.

## Train the office and production reviewers

Use 10/80/10 as responsibility: a person directs, the system prepares, and a person checks. It is not a promise about project duration or staffing levels.

Have the coordinator handle an incomplete inquiry. Have the estimator reject a guessed quantity. Have the production manager hold an unapproved substitution and locate the controlling agreement.

Keep the runbook, acceptance examples, approval rules, and receipts with the business. Staff should operate the ordinary path and exceptions without depending on the builder's memory.

Scale With Search studies the business before building one working function. Read the [AI systems scope](/ai-systems), then send the roofing office task through the [written scope form](/work).
