# AI-native retail and ecommerce: the first functions to build

Begin an AI-native retail business with one order exception. Give the first function the permitted order facts, current policy, and a defined preparation task. Name the person who checks its output.

A proposed starting sequence is order-exception preparation, return-request review, and catalog discrepancy work. Keep charges, refunds, product changes, and customer commitments with authorized people.

The [retail and ecommerce overview](/for/retail-and-ecommerce) describes the office record behind these jobs. The plans below are proposed scopes. They do not claim installed behavior, sales results, or universal store policies.

## Study an order through its unresolved steps

Choose a completed order the store may review internally. Trace the inquiry, purchase record, fulfillment events, customer messages, exception, and final authorized resolution.

Ask the support lead, fulfillment lead, and catalog owner which source controlled each step. Keep an order record separate from a carrier event, a supplier estimate, and a customer's account of the issue.

Identify repeated copying and decisions about exceptions. A fixed rule can carry an order identifier into a template. A person should decide an unapproved policy exception before any reply promises it.

Find the receiving person for every proposed output. A support draft, warehouse question, and catalog correction request serve different decisions. Do not combine them into a daily report without a reader.

Include variants in the study. Keep the exact item identifier and option attached to the order. A product-family description should not replace the variant the customer bought.

## Sort the work before introducing a model

Use eliminate, automate, augment, and outsource to decide how each task should run. Treat this table as a starting proposal for your actual operation.

| Work found in the study | Proposed treatment | Decision owner |
| --- | --- | --- |
| Duplicate status emails sent internally | Eliminate an unnecessary copy | Support manager |
| Matching an order ID to an approved record | Automate with fixed rules | Operations lead |
| Explaining a return-policy exception | Augment with an evidence sheet and draft | Support supervisor |
| Specialist payment or legal review | Outsource when needed | Store owner |

Ask whether the store needs the output before automating it. Keep original transaction and fulfillment evidence. Removing a duplicate summary should not remove the records staff rely on.

The FTC's merchandise-order rule addresses shipping promises and delayed shipments. Preserve the actual promised timing in the order record. [FTC rule summary, checked 2026.10.26](https://www.ftc.gov/legal-library/browse/rules/mail-internet-or-telephone-order-merchandise-rule).

The first function should organize that evidence for staff. It should not infer permission to substitute a new delivery promise or resolve the store's legal obligations from incomplete details.

## First function: prepare an order-exception sheet

The support lead directs this function. Supply the order reference, permitted item facts, relevant fulfillment events, customer question, and current approved response instructions.

Require a short chronology with source references. Distinguish an order accepted, a shipment label created, a carrier event, and a customer-reported problem. Do not rewrite them as the same status.

The support supervisor checks the sheet before staff use it to prepare an answer. Require a hold when the order identity is uncertain or the current record conflicts with the customer's message.

Test an order with two shipments and a question about one item. The function must keep the item-specific evidence separate. It should not mark the entire order complete from one event.

Keep any proposed customer reply in a review queue. The function must not promise a new date, send a refund, or replace the item without the relevant person's approval.

## Second function: summarize return requests for review

The returns manager directs this function. Supply the relevant policy version, permitted order extract, customer request, and documented return events. Ask for an evidence sheet before drafting a reply.

List the item, reason reported, dates available, policy questions, and missing evidence. Keep a customer allegation separate from a finding by the store. Do not infer product condition from an absent inspection.

The returns manager checks eligibility and any exception. The function can identify the policy passage staff need to review. It must not independently deny a request or promise money back.

Test a bundle, a partial return, and a policy that changed after purchase. Require the source version to remain visible so staff can decide which policy applies to the specific order.

If staff approve an exception, record it as order-specific unless the owner changes the standing rule. Do not turn one goodwill decision into the next customer's default entitlement.

Keep the [public return-policy review](/articles/store-return-policy-wrong-google) connected to the internal policy owner. The outward page and support instructions should derive from an accepted source without silently overwriting history.

## Third function: build a catalog discrepancy queue

The catalog owner directs this function. Provide an approved product extract, the relevant published fields, and a checklist of facts to compare. Keep credentials outside the input.

Use fixed comparisons for exact identifiers, amounts, and availability values. Use a model only where staff need a concise explanation of the observed difference or a draft question for the supplier.

The catalog reviewer checks each proposed correction against the controlling source. The function should prepare a queue, not publish product changes. A blank identifier must not become a guessed one.

Test variants with similar names, an expired supplier sheet, and a product whose source lacks a claim. Require the missing fact to stay missing and the publication decision to remain with staff.

The [Merchant Center price-mismatch checklist](/articles/merchant-center-price-mismatch-store-website) covers one outward symptom. This internal function should record the sources and requested correction before any website or feed update.

## Own the rules behind each customer answer

Keep approved policies, catalog facts, exception decisions, and corrections in records the store controls. Identify the person authorized to update each rule and the version each run used.

Give every function a narrow permitted input view. Support may need an order reference and shipment facts. Catalog comparison needs product facts. Neither task needs a full payment record.

FTC guidance recommends retaining only needed sensitive information. [FTC business data guidance, checked 2026.10.26](https://www.ftc.gov/business-guidance/resources/protecting-personal-information-guide-business).

Record the selected fields and access boundary in the runbook. Keep payment credentials and account passwords outside general drafting. Use approved references when staff need to locate the original transaction.

Save corrections at the right level. A catalog correction belongs with the product source. A return exception belongs with the order. A changed store policy needs the owner's accepted effective version.

Use the [retail memory guide](/articles/ai-memory-for-retail) to structure store reference files. The [ecommerce copy guide](/articles/ai-for-ecommerce-sellers) covers catalog-based drafting. This plan defines the separate operational functions and approval boundaries.

## Give each function its own spending control

Budget exception sheets, return summaries, and catalog queues separately. Name a monthly ceiling, an early alert, and the person who may increase the allowance.

Set an input limit and bounded retry count. A missing warehouse event should return a question to staff. It should not cause repeated calls through unrelated order history.

Require each run receipt to include the function, order or product reference, source versions, model, attempts, result, approval state, and cost. Exclude private customer text from routine spending reports.

Keep model choice explicit and replaceable in the business record. Test a proposed replacement on the same accepted cases. Compare factual fidelity, holds, and review effort along with cost.

## Train support and operations together

Use 10/80/10 as responsibility: a person sets direction, the function prepares the middle, and a person checks. It does not promise a specific reduction in handling time.

Have staff demonstrate a split shipment, a partial return, and an unsupported product claim. Require them to locate the source, reject a wrong draft, and save an accepted correction.

Keep the runbook, approval rules, and acceptance examples with the store. A function should be handed over only when the receiving team can operate its ordinary path and its holds.

Scale With Search studies the business and builds one working function at a time. Read the [AI systems scope](/ai-systems), then send the store task through the [written scope form](/work).
