# AI-native paving: the first functions to build

Start an AI-native paving business with a controlled path from project documents to an estimator's review. Give every draft a job reference, source version, and person responsible for checking it. Keep measurement, material selection, price approval, and crew commitments with qualified people.

The first build should handle one recurring office function. It should produce a useful review packet from records the business already owns. It should also show what remains unknown. Treat the designs below as starting specifications for your own operation, rather than evidence that a particular tool already performs them.

The [paving industry hub](/for/paving) describes the wider office workflow. This article develops the internal handoffs after a request arrives. Use the separate [commercial bid document brief](/articles/paving-website-commercial-bid-document-uploads) for the website receiving route.

## Study one job from inquiry to handover

Choose a completed job with permission from its record owner. Ask the estimator, office coordinator, and project manager to reconstruct what they handled. Include revised plans, customer questions, approved changes, and final handover instructions.

Write each transfer as an action. Someone receives an addendum, compares it with the estimating package, asks a question, or prepares an update. Identify the record that proves each action occurred. Leave an undocumented step unresolved instead of reconstructing it from memory alone.

Ask what work can disappear. A status email copied into another status sheet may need a single maintained record. A repeated reminder may need a clear owner. Neither automatically needs a model.

Set the first function's boundary before discussing tools. For example, prepare a revision comparison for the estimator. Exclude quantity takeoff, pricing, design interpretation, and customer communication from that first scope.

## Sort the recurring work before building

Use these proposed assignments as questions for the team. Replace them when the actual workflow shows a different need.

| Treatment | Candidate work | Person owning the decision |
| --- | --- | --- |
| Eliminate | Duplicate status summaries with no reader | Office manager |
| Automate | File naming, required-field checks, revision receipt dates | Office coordinator |
| Augment | Comparing narrative changes and drafting questions | Estimator |
| Outsource | A specialist review outside the firm's approved capabilities | Project manager |

Use fixed rules for exact matches and arithmetic. Consider a model only where the task requires interpreting supplied language. Require a person to decide whether that interpretation is adequate for the next business action.

Keep the sort beside the function brief. If staff remove a task, remove its scheduled run too. Avoid preserving an obsolete process just because it now has an automated version.

## First function: assemble a bid revision review

The estimator directs this function. They identify the project, accepted document package, and comparison baseline. The office coordinator confirms that the received files belong to the same inquiry before the function starts.

The middle of the work prepares a document list, identifies changed issue dates, and drafts a comparison of supplied scope language. Each item points to the relevant file and page. An unreadable drawing becomes an exception. A missing baseline stops the comparison.

The estimator checks every proposed change against the original documents. They decide whether a new takeoff, subcontractor question, or site review is needed. The output is an internal review packet. It cannot accept a bid invitation or revise a price.

For an acceptance case, supply an older package and a later addendum with a changed access requirement. Require the output to identify both versions. It must preserve the unresolved access question without claiming the revised work has been priced.

Test a misleading filename too. A file labeled final must not override the issue date and estimator's accepted package. Record the conflict and ask for a decision.

## Second function: prepare quote follow-up questions

The estimating lead directs the function with the current approved quote and contact history. The instructions identify which unanswered customer choices the office may ask about. Keep expired or superseded proposals outside the permitted input set.

The function drafts a follow-up that restates only the recorded scope. It lists missing choices separately from proposed changes. It does not invent a discount, add a surface treatment, or infer a construction date from the customer's preference.

The estimator checks scope, quantities already recorded, exclusions, and commercial terms. The office coordinator then checks the destination and final wording before sending. If the customer introduces extra work, the draft requests estimator review rather than presenting an accepted change.

Use a test where the customer requests an additional area after the quote. The expected result separates that area from the existing offer. Another test should contain two active-looking quote versions. Require an explicit stop until the estimator names the controlling one.

Do not treat an approved follow-up as approval for another message. A new recipient, attachment, scope, or promise returns to review.

## Third function: prepare a crew-to-office progress update

The project manager directs this function. They name the job record, approved reporting format, and latest accepted crew notes. The output should distinguish documented work, unanswered questions, and the next confirmed office step.

The function can organize notes by work area and source date. Configure it to retain uncertainty in descriptions such as awaiting confirmation. It cannot certify completion, infer that an inspection passed, or select aftercare instructions for a material.

The field supervisor checks the work description. The project manager checks customer commitments and approves the update. Keep internal disagreements in the review packet until the responsible person resolves them.

Test a note saying work is nearly finished beside a schedule showing an unfinished task. The expected draft must not announce completion. Test a copied note from another project as well. The project mismatch should block the packet before any customer text is prepared.

## Build on a record the company owns

Keep the accepted bid package, current quote, job status, and correction history in business-controlled storage. Give each record an owner. Identify how the team distinguishes current instructions from archived material.

The FTC advises businesses to keep only personal information needed for a business purpose. Apply that principle to the input set. [FTC information guide, checked 2026.10.26](https://www.ftc.gov/business-guidance/resources/protecting-personal-information-guide-business).

Use project references in the review function where names and private contact details add no value. Keep access codes and payment details outside it. Require the builder to show that the function cannot browse unrelated project folders.

Preserve an accepted correction with the affected rule. For example, record that the function must flag an unacknowledged addendum. Reuse that example during future checks. Avoid relying on a correction that exists only in a person's chat.

## Control the middle and train the reviewers

Use the 10/80/10 method as a division of responsibility. A person supplies direction. The system prepares the middle. A person checks the result. It is a working method, not a measured promise about labor.

Give each function its own monthly spend ceiling, warning recipient, and stop rule. Reserve capacity before a run. Count retries and document-reading charges in the same function. Require a receipt with input references, model identifier, cost, result, and reviewer status.

Stop new model work when the limit is reached. Keep the human process available. An unknown cost should remain unknown until billing records resolve it. Switching models should require the same document comparison and exception checks before the replacement is accepted.

Train staff using synthetic project packages first. Have the estimator direct a run, reject an inaccurate comparison, correct the source rule, and repeat the case. Handoff is ready when the team can explain why an output passed or stopped.

## Scope the first function

Choose the recurring handoff with a clear source and a willing reviewer. Write its inputs, exclusions, output, approval owner, spend limit, and acceptance cases before construction begins.

Scale With Search builds [AI systems](/ai-systems) one working function at a time. The first includes the study and sort of the business. Send the current bid or reporting workflow through the [written scope form](/work#send-your-brief).
