# AI-native manufacturing: the first functions to build

Start with a bounded office function whose result an estimator, buyer, or quality lead can inspect against the job record. Build around a specific handoff. For a small manufacturer or fabricator, useful candidates are quote-revision comparison, supplier-exception preparation, and release-packet completeness review.

These are proposed designs for your team to evaluate. They make no claim about your shop's current software, production methods, or results. The [manufacturing and fabrication overview](/for/small-manufacturers-and-fabricators) describes the broader record boundaries. This article explains how to choose and accept a first function inside them.

## Sort the work before choosing the model

Walk one recent order backward from its last office handoff. Ask who requested the work, which record controlled it, and who checked the result. Include time spent finding the right revision or asking whether a supplier reply changed anything.

Do not start by connecting every drawing folder. Use a harmless sample order and a list of approved document locations. Put each recurring step into the following proposed sort.

| Sort | Manufacturing example | Decision owner |
| --- | --- | --- |
| Eliminate | A duplicate status narrative nobody uses to make a decision | Operations manager |
| Automate | Copy an approved order identifier into a fixed register | Office process owner |
| Augment | Compare revisions and prepare unresolved questions | Estimating or quality lead |
| Outsource | A specialist assessment outside the shop's approved capability | Owner and responsible technical lead |

A fixed copy or field check may need ordinary software rather than a model. Reserve AI for preparation that involves varied language. Keep the decision to accept a change with the person authorized to make it.

Ask the intended checker to describe a useful output before discussing software. If the checker cannot say what a pass looks like, narrow the function. A readable result with an unresolved issue is preferable to an apparently complete packet that hides the issue.

## Function one: compare the quote revision before follow-up

Have the estimating lead direct this function. Give it the previously approved quote, the proposed replacement, the customer's latest request, and the shop's comparison rules. Limit access to the named order.

Require a change table for quantity, drawing reference, revision label, material wording, included operations, exclusions, price, validity, and delivery language. Each row should point to both source versions. Missing information stays missing. A customer request belongs in its own column until estimating accepts it.

The estimator checks every changed row against the documents. Engineering or document control resolves technical revision conflicts. The commercial owner approves the exact replacement quote before it leaves the shop.

For an acceptance exercise, create two sample quotes with one changed quantity and one conflicting revision reference. The function should show both differences and stop. It must not choose which revision governs, recalculate the quote, or quietly preserve the earlier delivery statement.

Use this function when the useful result is a comparison packet. Do not quietly expand it into pricing, feasibility assessment, customer negotiation, or order acceptance. Those changes require their own written scope and owners.

Record the checker's corrections as rules with a date and a reason. If the model missed a changed exclusion, add that case to the next test. Preserve the approved quote separately from the generated comparison.

## Function two: prepare a supplier-exception decision

Let purchasing direct the second candidate. Supply the accepted purchase order, the supplier's acknowledgment, and the latest approved order requirements. Ask for exceptions requiring a decision rather than a summary of every email.

The output should distinguish an acknowledged quantity from a proposed quantity. Separate a confirmed date from a supplier's tentative statement. Identify proposed substitutions without describing them as equivalent. Link each exception to its source and the role that must resolve it.

The buyer checks commercial differences. Engineering checks technical changes. Production checks the implications of a proposed date against its own current records. None of those checks should be inferred from a supplier's confidence or an earlier order.

A useful test uses an acknowledgment that matches the order header but proposes a different material in an attachment. Require the exception to appear in the decision packet. If the attachment cannot be read, the output must identify the unread file and stop the comparison.

Keep supplier replies as evidence. Write the accepted decision into the order record through the shop's approved process. A generated draft should not issue a purchase order, accept a substitution, or promise a customer date.

## Function three: check release-packet completeness

Have the quality lead define a completeness checklist for one product family or work type. Use the checklist version named for that order. Avoid a universal checklist assembled from unrelated jobs.

The function can list required document slots, locate the approved references, and flag absent or conflicting identifiers. Ask it to distinguish a file being present from its content being accepted. Inspection results and disposition remain with the authorized quality process.

The quality lead checks the result before any packet supports shipment or another release. A complete document list does not establish that a part conforms. Keep those separate decisions visible in the output.

Test a packet containing an old inspection reference, a missing required attachment, and a correctly labeled blank form. The expected result is three distinct exceptions. None should become a positive acceptance statement because the filenames look familiar.

This function may be a later choice if the shop cannot yet provide a controlled checklist. Begin with quote comparison when its sources and approval path are clearer. Sequence functions by record readiness and inspectability, not by how impressive a demonstration looks.

## Keep restricted work outside the pilot

Before sharing any customer material, have the responsible owner decide which documents the function may read. Contract restrictions and controlled information need their own handling decision. Do not infer permission from ordinary folder access.

NIST SP 800-171 Revision 3 addresses CUI confidentiality in nonfederal systems and is intended for use in agency agreements. [NIST publication, checked 2026.10.26](https://csrc.nist.gov/pubs/sp/800/171/r3/final).

Have your responsible reviewer identify the requirements applicable to the actual contract. Do not treat that publication as a rule for every shop or every drawing. Keep uncertain material outside the model path until its approved handling is recorded.

For website collection, use the separate [private drawing exchange guide](/articles/manufacturer-private-drawings-website). Its public-upload question differs from deciding what an internal function may process.

## Specify direction, checking, and cost together

Use 10/80/10 as a responsibility pattern. A person sets direction, the system prepares the middle, and a person checks the result. It is not a measured labor split or a promise about time saved.

For the quote comparison, name the estimator as director and checker. For the supplier packet, name the buyer and the technical reviewers. For release completeness, name the quality lead. Give each a backup and a documented stop when nobody authorized is available.

Set a monthly spend limit for each function. Also set a run limit, document-size boundary, and retry ceiling. The cost control should reserve allowance before a request and stop new work when remaining allowance is insufficient. Send an alert to the named owner.

Every run should leave a receipt with order reference, approved source versions, model identifier, work performed, cost, and review state. Keep private drawing content out of that receipt. Record failed calls and retries in the same function's cost line.

## Accept one function before adding another

Test ordinary, incomplete, conflicting, and changed-source cases using material cleared for the exercise. Require the checker to explain every acceptance decision. Repeat the failed cases after corrections.

At handoff, keep the rules, source map, tests, runbook, and receipts in records your business controls. Name the model in the configuration and document how a replacement must pass the same checks. Train the office to stop, correct, and restart the job without relying on an old chat.

Use the [AI acceptance checklist](/articles/ai-agent-acceptance-checklist) to record pass, fail, and blocked cases for this trade-specific handoff.

Bring Scale With Search one repeated handoff, its approved sample records, and the person who will check it. Review the [AI systems approach](/ai-systems), then [send the job for a written scope](/work#send-your-brief).
