# AI-native machine shops: the first functions to build

Start an AI-native machine shop with a function that prepares work for an estimator or production lead. Choose an output that can be checked against controlled records. An RFQ exception packet or a customer-update draft gives the reviewer a defined result to accept.

Keep engineering interpretation, price, capacity, inspection acceptance, and release decisions with the people responsible for them. The first function should make their inputs easier to inspect. Its scope should state exactly which decision it supports.

The [machine shop hub](/for/machine-shops-and-precision-manufacturing) identifies records behind quoting and production. Use the plan below to select a build sequence around your shop's actual handoffs.

## Study the path from RFQ to released work

Ask estimating to walk through a permitted example. Record where staff compare the request, drawing register, quantity breaks, material wording, outside-process requirements, and requested date. Include every point where someone must clarify or approve a fact.

Next, ask production and quality to follow the same example after acceptance. Identify the record that establishes each operation's current state. Find where an office employee reconstructs progress from several notes before answering a customer.

Keep this study specific. A prototype request and a repeat order may need different questions. A drawing received through an approved channel may still have an unresolved revision. Write down the uncertainty instead of assuming the next person will recognize it.

## Sort recurring tasks into four decisions

Review the task list with the owner and the people doing the checks:

| Decision | Shop task to examine |
| --- | --- |
| Eliminate | Rewriting an equipment list in every internal RFQ note |
| Automate | Comparing required intake fields with a received-file register |
| Augment | Preparing an exception packet for estimating review |
| Outsource | A separately scoped specialist question the shop cannot resolve internally |

Do not use a language model to replace a direct identifier comparison. Preserve that fixed check and use drafting only where the reviewer needs a readable account of the findings.

For outsourced work, name the question and permitted material. Resolve sharing authority before transferring a drawing or specification. A service provider's willingness to receive a file does not establish the shop's authority to disclose it.

## First function: prepare an RFQ exception packet

Have the estimating lead direct this function. The lead supplies the intake checklist, approved file references, and output format. The estimator assigned to the RFQ checks the packet before technical or commercial review.

The function lists the supplied part reference, quantity, material wording, drawing labels, requested dates, and open questions. It separates missing information from conflicting information. Each finding points to a source field or document reference.

Keep drawing-content access outside the first build when the file register supplies enough information. For example, the function can flag two different revision labels without reading either drawing. Ask document control to resolve the controlling revision.

BIS describes a deemed export as release of controlled technology or source code to a foreign person within the United States. [BIS deemed-export guidance, checked 2026.10.26](https://www.bis.gov/deemed-exports).

For work that may be controlled, have the export reviewer approve the processing arrangement before access. Do not let an RFQ preparation function classify export status or decide that an unmarked attachment is unrestricted.

Test an RFQ whose email names one revision while the file register names another. The packet should display both references and stop at the document-control question. It must not choose whichever file appears newer.

## Second function: prepare a quote decision handoff

Have the estimator direct this function after recording the approved quote. The handoff collects the accepted scope, revision decision, quantity, material responsibility, outside operations, exclusions, and approved delivery language. The production lead checks it against the accepted documents.

This function should identify an unaccepted customer change rather than folding it into the production instruction. Keep the customer's request in its own row with the person assigned to resolve it.

Use a synthetic example where the buyer requests a different quantity after quote approval. The expected output names the current accepted quantity and the new request. It should hold the changed item for estimating rather than adjusting price or reserving capacity.

Keep the accepted quote available through the controlled system. The prepared handoff should link to it, state its version, and avoid becoming a competing commercial record. Have estimating approve any correction before the next handoff is prepared.

## Third function: prepare a production exception update

Build this when production and quality agree on their source records. Have the production lead direct the function using the traveler, outside-process status, inspection state, and current customer commitment. Quality checks inspection language. The account owner approves the customer draft.

Require the output to distinguish an operation completed from a part accepted. A returned outside-process order should not become proof of inspection acceptance. A planned shipping date should not become a confirmed shipment.

If the traveler and quality record disagree, prepare an internal exception note. Identify the records and responsible reviewers. Do not produce a customer-ready sentence that hides the conflict.

The [lead-time wording guide](/articles/machine-shop-lead-time-website-wording) addresses public promises. Use the same care inside this function: quote terms, production plans, and current commitments each retain their own status.

## Keep one authoritative role for each record

Create a source map before implementation. Assign drawing control to the authorized document process, price to the accepted quote, production status to the designated job record, and disposition to quality. List the person who can correct each source.

Keep the function instructions, source map, test examples, and receipts in business-owned files. Existing estimating, production, and quality systems can retain authority. Define approved exports rather than asking a first build to replace those systems.

Use the part, revision, and job identifiers together where the task needs them. Keep unrelated customer work outside retrieval. A shared template can hold blank headings and review instructions without retaining another customer's part details.

Date accepted corrections and preserve the old version when the shop's record policy requires it. Recheck the affected synthetic example after each rule change. A correction is complete when the next output follows the new source.

## Make human review part of acceptance

Use 10/80/10 as the working method. A person sets the task and sources, the system prepares the middle, and a person checks the result. These proportions describe responsibility. They do not establish machining accuracy or measured time savings.

Name a checker for each output and a backup for absence. Ask the checker to demonstrate how they trace a statement back to its source. If checking requires reconstructing the whole job, narrow the function or improve the source map.

Require deliberate stop cases: missing drawing reference, conflicting revision, unclear material responsibility, unapproved quantity change, and incomplete quality status. A blocked output should name the issue and the next responsible person.

## Cap the work and the spend

Give each function its own monthly allowance, alert owner, and per-run ceiling. Cap RFQs, attached pages, request count, retries, and output length. Check remaining allowance before making another paid request.

Record the actual model identifier and cost state in each run receipt. Keep an unresolved charge marked pending and reserve against the available allowance. Require a stop when the next request would exceed the approved budget.

Keep model choices in configuration the business owns. Before changing one, rerun the same RFQ and production examples. A replacement should preserve the shop's access limits, source references, and stop behavior.

## Hand over a single repeatable shop function

Ask a second estimator or production coordinator to run the chosen function from its written instructions. Include both a successful result and the stop cases. Save the observed outcomes with the scope and source map.

Teach the team how to pause the function, correct the authoritative record, and retry only the affected work. Require readable files and an exportable receipt history at handoff.

Bring the recurring shop handoff you want prepared to [AI systems](/ai-systems). Send Scale With Search its records, reviewer, and acceptance examples through [the written scope form](/work).
