# AI-native logistics: the first functions to build

Start an AI-native logistics operation with the work surrounding a shipment decision. Choose a function that prepares a clear handoff for dispatch. Keep shipment acceptance, routing, carrier selection, rates, and customer promises with authorized people.

The first build should have a defined input and a result someone can inspect. A shift handoff, a missing-document list, or an exception update fits that shape. Choose one after studying your own office. These are proposed functions, not claims that every logistics business follows the same process.

The [logistics and supply chain hub](/for/logistics-and-supply-chain) describes the underlying source records. This article turns those records into a sequence for building, checking, and handing over an internal function.

## Study one shipment across the office

Ask the dispatcher to walk through a permitted shipment record from request to closeout. Record every repeated copy, lookup, clarification, and approval. Include warehouse staff when their receipt or release record affects the next office step.

For each task, ask what decision the result supports. If nobody uses a status email, stop producing it. If a fixed rule can select overdue files, keep that selection deterministic. Use AI where a person needs help interpreting several approved notes into a readable draft.

Write down which system controls each fact. The accepted request controls scope. Dispatch controls the current operational commitment. A received document establishes receipt. The document reviewer establishes whether it satisfies the requirement. Preserve those distinctions throughout the proposed build.

## Sort the work before buying a function

Use four decisions with the people doing the work:

| Decision | Logistics example to examine |
| --- | --- |
| Eliminate | A duplicate shift spreadsheet nobody uses to make a decision |
| Automate | A fixed check for a missing shipment identifier or required file |
| Augment | A dispatcher reviewing an exception summary from several approved notes |
| Outsource | A defined specialist review outside the office's competence |

Do not move an unresolved operating decision into the automate column. Have the owner name the decision maker first. For outsourced work, define the exact question and permitted documents. Keep access approval with the business.

Keep the sorting sheet even when a task is removed. It explains why that task has no successor and prevents the next person from rebuilding it by habit.

## First function: prepare the next shift's exception handoff

Have the dispatch lead direct this function. The lead selects the shipment set, cutoff time, allowed status sources, and definition of an exception. The incoming dispatcher checks the finished handoff before using it.

Let fixed rules find open shipments and missing required fields. Then let the drafting step organize permitted notes into shipment reference, last confirmed event, open question, assigned owner, and next approved action. Require a source reference beside each status statement.

Keep requested times in a separate field from confirmed times. If two records disagree, show both entries and the people responsible for resolving them. The draft should remain blocked for that shipment until dispatch records the answer.

Use a synthetic example with a customer requesting earlier delivery after dispatch has recorded a different window. The expected handoff identifies the request and the existing commitment separately. It must not choose the customer's preferred time as the new plan.

Accept this function when the incoming dispatcher can trace every exception to its record. Require an explicit no-exception result for an empty shipment set. An empty file should never force staff to guess whether the run finished.

## Second function: prepare a document exception packet

Have the operations manager direct this function. The manager supplies the document checklist for the selected service and the authoritative received-file index. A designated document reviewer checks the packet.

The function compares required items with received references. It groups missing documents, unreadable files, inconsistent shipment identifiers, and items awaiting review. Keep the original file available through the approved internal system. Do not replace it with an AI summary.

For regulated property brokers, 49 CFR 371.3 requires transaction records and gives each transaction party a review right. It specifies three-year retention. [Broker record requirements, checked 2026.10.26](https://www.ecfr.gov/current/title-49/subtitle-B/chapter-III/subchapter-B/part-371/subpart-A/section-371.3).

Where that rule applies, have the responsible officer map the required records into the retention plan. Do not let a cleanup job delete source documents because a summary exists. The AI function prepares an exception packet; the officer determines the applicable record duties.

Test an attachment with the right filename but the wrong shipment reference. The packet should flag the mismatch. It should never label the paperwork complete because the file extension and title look familiar.

## Third function: draft a customer exception update

Build this after the office trusts its status sources. Have the account owner direct the draft using the accepted service, current dispatch record, approved communication rules, and authorized recipient. The dispatcher checks operational facts. The account owner approves the final message.

Require the draft to state confirmed progress, the unresolved issue, and the next approved office action. Leave a missing arrival commitment unresolved. Route a request for compensation, a changed service, or an additional charge to the authorized person.

Do not let the draft select attachments from a broad shipment folder. Supply an approved attachment list for the named recipient. Keep internal carrier discussions and unrelated customer records outside the source set.

Use the existing [shipment tracking repair guide](/articles/shipment-tracking-link-website-repair) for public link problems. This internal function addresses the office's evidence and approval process after an exception has been identified.

## Build on an owned shipment record

Keep the function specification, source map, role list, corrections, and receipts in files the business controls. Existing transport or warehouse systems can remain authoritative. Define approved exports or limited access for the function before connecting them.

Use one shipment identifier consistently across inputs and outputs. Record the source version and cutoff time. Give corrections an owner and a date. A later run should read the accepted correction rather than another person's recollection of the last mistake.

Keep the receipt small. Record the function, shipment references, sources read, output location, model used, cost, and completion state. Protect the receipt according to its contents. It should support checking without becoming another copy of private shipment paperwork.

The [logistics memory guide](/articles/ai-memory-for-logistics) covers network and lane context. Keep that broader planning material outside a first exception-handoff function unless the written scope needs it.

## Set spend and stop behavior before the first run

Assign a monthly limit to each function. Also cap the shipment count, attachment size, output length, and retries per run. Notify a named operations owner before the available allowance is exhausted.

Require the implementation to check remaining allowance before another paid request. Define a conservative reservation for a pending request. Stop when cost cannot be established or the next request exceeds the remaining amount. A spend alert alone does not enforce a cap.

Keep model identifiers in the private configuration and receipts. Require the same acceptance examples after a model change. The business should be able to change the model while keeping its shipment records, approval rules, and checking method.

Use 10/80/10 as the working method: a person directs, the system prepares the middle, and a person checks. Treat those proportions as a design frame. They are not measured labor savings or a reason to shorten required review.

## Hand over one working function

Ask the incoming dispatcher to run the chosen function without the builder present. Include a missing source, conflicting time, wrong shipment reference, exhausted allowance, and ordinary completed handoff. Save the observed results with the runbook.

Require a named backup for the checker and budget owner. Explain how to pause work, correct a source, and retry a failed item. Keep operational commitments in the office's existing approval process throughout the handover.

Bring one shipment example, its source map, and the proposed acceptance checks to [AI systems](/ai-systems). Send Scale With Search the office job you want prepared through [the written scope form](/work).
