# AI-native financial advisors: the first functions to build

Start an AI-native advisory office with administrative preparation that follows approved instructions. A document exception list, meeting follow-up queue, or internal review report can have a defined source and a qualified checker.

Choose the function before choosing the model. State what the office wants prepared, which records control it, and what remains a person's decision. Keep recommendations, account changes, transactions, and money movement outside this first scope.

The [financial advisor overview](/for/financial-advisors) describes individual office tasks. This article addresses how to select and sequence them as working functions. The examples are proposed designs for a firm's review, rather than a statement that any tool or practice meets regulatory requirements.

## Study the office work around advice

Ask the adviser, office administrator, client-service lead, and compliance owner to trace an approved administrative action. Start at the meeting or request that created it. Follow it through document collection, checking, drafting, review, and recorded completion.

Write down which source controls each state. An adviser-approved action list should remain distinct from discussion notes. A file uploaded by a client should remain distinct from a document the office has reviewed and accepted.

Map intake, meeting preparation, paperwork requests, scheduling, follow-up, office reporting, and compliance evidence. Identify repeated copying and uncertainty. Do not turn every step into a model task because it contains text.

Use fictional records during development until the firm approves the data arrangement. A process study can identify the task and required fields without collecting an entire client portfolio or account archive.

## Sort the recurring work into four choices

The study should produce a decision for each recurring task. Use these proposed examples as questions for your office.

| Choice | Office example | Acceptance question |
| --- | --- | --- |
| Eliminate | Repeatedly rewriting the same internal status note | Does another approved record already serve its readers? |
| Automate | Compare a required-file list with an approved received-file index | Are missing and conflicting versions explicit? |
| Augment | Draft an administrative request from approved meeting actions | Can the reviewer trace every request? |
| Outsource | Obtain defined specialist support | Are access, obligations, and oversight assigned? |

Keep fixed comparisons and counts deterministic. A model can prepare a readable exception summary after those checks. It should not decide what advice suits a client or turn a passing comparison into substantive approval.

For every proposed elimination, confirm preservation needs with the compliance owner. A document that appears duplicative can serve another purpose. Replace a process only after naming the record that will carry that purpose.

## First function: prepare the document exception list

Let the client-service lead direct this function. The assigned administrator checks the file references, and a qualified adviser reviews anything requiring professional judgment.

Inputs might include the office's approved document checklist, client-specific instructions, and received-file index. Keep the function inside one client's scope. It should not search every client folder to fill a missing item.

The output lists received references, apparently missing items, duplicate versions, and questions for staff. Preserve a separate state for received but not reviewed. A filename or upload receipt does not establish whether a document is sufficient.

Test an outdated checklist, two similarly named clients, and a file with the expected name but unresolved status. Require the function to report the uncertainty rather than mark the request complete.

Start here when staff repeatedly reconstruct paperwork status. The function passes when staff can verify its inventory and resolve its exceptions. It does not pass because the list looks tidy or contains fewer open items.

## Second function: stage follow-up from approved actions

The adviser directs what actions belong in the function. The client-service lead runs it. The firm's designated qualified reviewer approves the final administrative message before it leaves.

Give it the accepted action list, approved message template, contact preferences, and prior request history. Keep meeting discussion outside the controlling action source. A possibility mentioned during a meeting is not an instruction.

The result can include a draft paperwork request, a reference to its approved action, and a list of unresolved questions. It should not recommend a product, interpret an account balance, add tax guidance, or create a new financial instruction.

Test a withdrawn action and a revised document request. Require the latest approved instruction or a block if the controlling version is unclear. Add a request involving another family member and check that the recipient remains unresolved until staff verify authority.

Keep sending permissions outside this first function. The reviewer should see the exact client, recipient, text, attachments, and source version. Approval of the preparation method does not approve every later message.

## Third function: assemble the internal review queue

Let the compliance owner direct this function. The office manager checks administrative totals. The appropriate qualified person reviews any substantive exception before it is closed.

Use the results of the first functions, their review states, and the office's approved reporting rules. Ask for a queue of blocked drafts, source conflicts, missing approvals, and incomplete receipts. Restrict the input to what that report requires.

Calculate totals from recorded statuses. Let the model explain an exception only when a source supports the explanation. Keep a missing reviewer distinct from a rejected draft. Keep an outage distinct from no eligible work.

Test an empty queue, a failed run, and a draft whose review is overdue under the firm's own rule. The report should identify the condition without claiming that a regulatory deadline has been met or missed.

Build reporting after the source states are dependable. If the office has no consistent action status, start by defining that record. A narrative summary cannot repair an undefined workflow.

## Identify the regulatory lane before using client information

FINRA Notice 24-09 explains that existing rules apply to member firms using AI. It addresses supervision and public communications, including third-party tools. FINRA membership is a specific scope, not a label for every adviser. [FINRA Notice 24-09, checked 2026.10.26](https://www.finra.org/rules-guidance/notices/24-09).

The SEC's Regulation S-P amendments address customer-information protections for covered institutions, including SEC-registered investment advisers. [SEC announcement, checked 2026.10.26](https://www.sec.gov/newsroom/press-releases/2024-58).

Have compliance identify the firm's registrations and applicable obligations, including relevant state requirements. Approve the exact service and input classes before a live pilot. Keep client information out of unapproved accounts.

Use the companion [financial advisor AI rules](/articles/financial-advisor-ai-rules-data-approvals-spend) to turn those decisions into access, approval, and budget controls. The [first-meeting form guide](/articles/financial-advisor-first-meeting-request-form) addresses the separate public intake boundary.

## Choose the candidate with dependable instructions

Compare the functions by the quality of their current sources and the availability of a reviewer. A paperwork function with a maintained checklist may be ready before a report assembled from inconsistent statuses.

Write an acceptance example using a fictional client. Include an approved action, an unapproved discussion point, and one missing document. Require the result to preserve all three states. Have the qualified checker define the expected answer before implementation. Keep the example in the runbook so another employee can repeat the check without reconstructing the original design discussion.

## Price usage by function and train the team to check it

Give each function a monthly AI-spend allowance, a per-run maximum, and an alert recipient. Bound input size and retries. Require a stop before another paid request exceeds available budget.

Each run should leave a receipt with the function version, minimal client reference, approved source versions, output state, model identifier, and cost. Label estimates and reconcile actual usage. Keep other service charges visible separately.

At handoff, have staff run a normal case, missing document, wrong-client attempt, service outage, and exhausted budget. Require them to find the sources and explain the next decision. Put accepted corrections into the current rules before repeating the test.

Use 10/80/10 as the responsibility pattern: a person directs, the system prepares, and a person checks. It describes the method, rather than a promised time saving.

Scale With Search studies the whole business and builds one working function at a time on records the business owns. Review [AI systems](/ai-systems), then [send your brief](/work#send-your-brief) with the office task, proposed reviewer, and current source record.
