# AI-native auto body and collision shops: first functions to build

Start a collision shop's AI build with the information that moves between the front desk, estimator, repair planner, and customer. Choose a bounded handoff that staff can check against the repair record. Keep repair decisions with the shop's authorized people.

A useful first function stages a decision packet. It can organize an estimate inquiry, draft a status update, or compare a supplement request with the current estimate. Define each as a separate job with a separate source list and cost line.

The [body and collision shop hub](/for/auto-body-and-collision-shops) introduces office jobs. This plan explains how to select and test one function before connecting more of the shop.

## Trace one repair through the office

Ask the front desk, estimator, parts coordinator, and repair planner to map a representative job. Record where the first inquiry arrives, how the estimator receives it, and how staff confirm the next step. Continue through changed scope, parts status, customer updates, and handover.

Write down each status in the shop's own language. Separate received, assessed, estimated, authorized, scheduled, in progress, and ready for collection. If your shop uses other labels, define them before building the function.

Name the record that supports each status. A customer photo is intake material. An estimator's assessment is a different record. A message from an insurer and the customer's authorization are different decisions. Do not let a summary collapse them into a single “approved” field.

Keep the map free of actual customer identifiers during design. Use synthetic repair references and sample dates. Ask the owner to approve the records and permissions before a function processes customer work.

## Sort the work into four decisions

Eliminate duplicate entry that serves no further purpose. Automate rules that produce a fixed answer. Augment drafts that need context and review. Outsource specialist work under a defined assignment when that is the correct route for the shop.

| Recurring work | Proposed treatment | Human owner |
| --- | --- | --- |
| Typing the same repair status into several private lists | Eliminate redundant copies | Shop manager |
| Checking whether an inquiry has required fields | Automate the checklist | Front-desk lead |
| Preparing a customer progress explanation | Augment from approved status notes | Repair planner |
| Reviewing a new supplement packet | Augment a comparison | Estimator |
| A specialist task outside shop capability | Outsource through an approved provider | Shop manager |

Do not remove required estimates, authorizations, or invoices as “duplicate paperwork.” Check the applicable state rules first. For example, North Carolina's Repair Act separately addresses estimates, additional-work authorization, and invoices, with scope conditions and exceptions. [North Carolina Motor Vehicle Repair Act](https://ncleg.gov/EnactedLegislation/Statutes/HTML/ByArticle/Chapter_20/Article_15B.html), checked 2026.10.26.

## First function: prepare the estimator's inquiry packet

Have the front-desk lead direct this function from the shop's accepted-work list and intake checklist. Supply the received inquiry, approved photo-handling instructions, and current contact process. Exclude payment details and unrelated repair files.

Require a short packet identifying the requested work, stated vehicle details, supplied material, location preference, reply route, and missing answers. Keep the customer's description as a description. The function must not diagnose damage or select a repair method from photographs.

The front-desk lead checks the inquiry against the original submission. The estimator checks whether the packet contains enough information for the next assessment step. Staff approve any reply before sending it.

Make the unknown case explicit. If a driver provides no vehicle year or cannot explain the damage, return a question for staff. Do not fill the field with an inferred value. Do not announce that a completed inquiry means the shop has accepted the vehicle.

Use the [photo estimate form guide](/articles/auto-body-shop-photo-estimate-form) for the public form. The new function handles the internal packet after receipt.

## Second function: stage a current repair update

Have the repair planner define the permitted update fields. Use the current repair stage, recorded dependencies, confirmed appointments, and the next approved action. Name who maintains each field and when a stale field must stop the draft.

Require the output to distinguish confirmed facts from unresolved questions. A part marked ordered must not become a part marked received. A projected milestone must not become a collection promise. If the current record lacks a date, leave the date out.

The repair planner checks factual status. The customer-service lead checks recipient and final wording. Neither a model-generated draft nor a general authorization to provide updates should bypass that final review.

Test a hypothetical repair whose part delivery changes after a draft is prepared. The earlier draft should lose its approval when the source changes. Require the function to prepare a fresh version and route it for another check.

Keep safety or roadworthiness statements outside this administrative function. Ask the shop to define a separate professional process for those decisions.

## Third function: compare a supplement packet

Have the estimator direct a comparison between the current approved estimate and a new proposed supplement. Require both version identifiers. Read only the records approved for that repair and comparison.

Ask the function to list added items, changed amounts, removed items, attached evidence, and missing explanations. Require source references beside each difference. Keep calculations deterministic where possible and have the estimator verify the comparison.

The estimator checks repair scope and amounts. The authorized office reviewer checks the customer-facing explanation. The shop obtains the required authorization through its established process. The function must not approve repair work, submit a demand, or change a customer's balance.

For the acceptance case, include a supplement with the same item written differently. Require the packet to flag a possible duplicate for review. Do not let the model delete the item or settle its technical necessity.

Return an explicit incomplete result when an estimate version is missing. A comparison without its baseline should not produce an invented summary of changes.

## Keep customer data and shop rules in owned records

Store the accepted-work list, status definitions, approval roles, corrections, and receipts under the business's control. Keep the repair management record authoritative. A generated summary should identify its source version rather than compete with it.

Limit personal fields to what the function needs. The FTC advises businesses to map personal-information flows and retain only necessary information. [FTC personal-information guidance](https://www.ftc.gov/business-guidance/resources/protecting-personal-information-guide-business), checked 2026.10.26.

Use a repair reference in cost and test reports. Keep claim documents, customer addresses, and photos in the approved workspace. Have the record owner check whether exports and attachments contain unrelated material before they enter a function.

Apply 10/80/10 as a division of responsibility. Staff define the job, the system prepares the middle, and staff check the result. Do not treat those shares as a measured reduction in office labor.

## Accept one function with a budget stop

Set a monthly AI spend limit for each function. Add a per-run allowance, maximum document size, retry limit, and alert recipient. Require an allowance check before the next paid call and a stopped receipt when the budget cannot cover it.

Every run should record the repair reference, source versions, model used, result, and cost. Keep approved model names in internal settings. Test a replacement against the same shop rules before changing production use.

At handoff, test missing fields, two current estimates, stale status, another repair's attachment, an unapproved send, repeated input, and exhausted allowance. Require each prohibited case to stop. Have shop staff run a complete fixture without the builder's assistance.

Bring the selected handoff to Scale With Search. Read [AI systems](/ai-systems), then send its sources, checker, and intended result through the [written scope form](/work).
