# AI-native agencies: the first functions to build

Build an AI-native agency around a recurring client handoff. Start with the work your team reconstructs before drafting, reporting, or briefing a contractor. Choose one function with a result an account owner can check.

For a freelancer, the director and checker may be the same person at different points in the task. For a larger agency, assign those roles explicitly. Keep the client, source set, commercial scope, and approval owner attached to every output.

The [agency and freelancer hub](/for/marketing-agencies-and-freelancers) describes separate account records. This plan uses them to choose the first internal functions and define acceptance before implementation.

## Study the handoffs inside one account

Walk through a permitted project from inquiry to delivery. Ask the account owner where they repeat the same explanation. Include client amendments, asset requests, internal review, contractor questions, and the report that follows delivery.

Record which source establishes each fact. The accepted scope defines the deliverable. The current brief defines direction. An approval record establishes the accepted version. Reporting data supplies a measurement only within its stated period and definition.

Ask what someone does with each output. If a weekly document is never read or used, consider removing it. If a task is a direct due-date comparison, use fixed rules. Reserve the drafting step for work that needs a readable synthesis of approved records.

## Sort tasks before adding AI

Use the four decisions with your own delivery team:

| Decision | Agency task to examine |
| --- | --- |
| Eliminate | A duplicate status deck with no separate audience or decision |
| Automate | A fixed list of missing assets against an accepted checklist |
| Augment | Preparing an approval-change brief for an account owner |
| Outsource | A clearly scoped specialist deliverable outside the team's current capability |

Keep client access and approval requirements attached to outsourced work. A contractor receives only the permitted source set for the assignment. Shared agency methods can remain reusable without retaining another account's facts.

Write down why each task stays or goes. The study should produce an operating decision even where the right answer needs no AI function.

## First function: prepare an approval-change brief

Have the account lead direct this function. Supply one client's accepted scope, current brief, approved version, and new stakeholder comments. The project owner checks the resulting change brief.

Require the output to separate approved direction, requested changes, contradictory feedback, and commercial questions. Each change should identify the source comment, affected asset, and decision needed. Keep unanswered questions visible.

Use a synthetic example where a stakeholder asks for another deliverable after scope acceptance. The function should identify a new request for the account owner. It should not revise the scope, promise a delivery date, or tell a contractor the work is authorized.

Use another example with two conflicting reviewers. Require the brief to preserve both requests and name the designated client approver. The model should not settle the disagreement by selecting the more recent message.

Accept the function when the project owner can trace every proposed change without reopening unrelated account files. The prepared brief should end with decisions needed rather than an unapproved production instruction.

## Second function: prepare a delivery report from evidence

Have the delivery lead direct the report. Supply the accepted reporting period, completed-work log, approval decisions, and approved measurement definitions. The account owner checks the finished draft before it reaches the client.

Separate completed work, work awaiting review, blockers, and measurements. Keep a task marked scheduled until the delivery record establishes completion. Preserve the comparison period and source for any number the report uses.

The FTC says advertisers need evidence for claims before their advertisements run. [FTC advertising guidance, checked 2026.10.26](https://www.ftc.gov/business-guidance/resources/advertising-faqs-guide-small-business).

Keep public campaign claims under that evidence rule. For this internal report, apply a practical evidence check as well: require a source for each performance statement. Do not turn a movement in a dashboard into a claim that one agency activity caused it.

Test missing measurement data and a changed reporting period. Require the draft to show the gap. It should never fill a chart with plausible figures or reuse another client's result as an illustration.

## Third function: prepare a contractor work packet

Build this once the team maintains a usable approved brief. Have the project owner direct the packet using the accepted assignment, allowed assets, current requirements, and checking criteria. The person receiving the work checks whether the packet is usable. The account owner approves disclosure.

Require deliverable, source list, approved direction, exclusions, deadline status, and stopping point. Include the exact person who resolves a question. Keep private commercial terms out unless the assignment requires them and access is approved.

Use a synthetic case with a clean template containing another client's retained logo or metric. The function should reject the contaminated source. Template structure may be reusable; client-specific evidence needs its own permission.

Keep granting access outside the preparation function. A packet can name the required permission without creating it. The project owner should confirm the actual recipient and approved files before sharing.

## Separate agency methods from client records

Keep generic checklists and blank formats in a shared methods area. Store client facts, decisions, assets, and corrections in their own account record. Require one account identifier before retrieval starts.

Use the [agency context guide](/articles/agency-brain-retains-client-context) for the underlying account-record structure. Keep this first build focused on one approval, report, or contractor handoff.

For every run, define the permitted source root and selected files. Stop when the identifier is absent or the sources disagree about the client. Have the implementation enforce the boundary rather than relying on a sentence asking the model to remember it.

The [agency inquiry guide](/articles/marketing-agency-project-inquiry-form) covers first contact. These functions begin after the agency has a permitted internal record and a named account owner. They do not turn an inquiry into accepted work.

Date the corrections your team accepts. Record what changed and which future task should read it. Ask the next reviewer to check that the new draft follows the correction without requiring another verbal reminder.

## Give each function a spend line

Assign separate allowances for change briefs, delivery reports, and contractor packets. Name the budget owner. Limit accounts, source pages, paid requests, retries, and output length within each run.

Require a check before a paid request. Reserve for pending work and stop when the next request would exceed the remaining allowance. Alert the owner before the limit is reached. Keep uncertain charges marked pending until reconciled.

Keep model identifiers in private configuration and run receipts. The agency should retain its record formats, source boundaries, and test examples when it changes models. Rerun the same examples before accepting a replacement.

Use 10/80/10 as a work design: a person sets direction, the system prepares the middle, and a person checks. The proportions describe the method. They do not establish a delivery margin, labor reduction, or measured saving.

## Accept the function with the people running it

Give a team member the written runbook and a synthetic account. Include conflicting feedback, missing evidence, a new scope request, wrong-client material, and exhausted allowance. Require the expected stops and a clear receipt for every case.

Record the function, account identifier, source versions, output location, model, cost state, and checker in the receipt. Keep it readable without copying private client material into a second reporting system.

Train a backup to pause work, correct the controlling source, and rerun only the affected task. Handover is complete when the team can direct and check the function without its builder present.

If you run work for other businesses, start inside your own agency. A later client function needs its own scope, records, and approval owners. The client should retain the files and operating instructions for their function.

Bring the recurring account task to [AI systems](/ai-systems). Send Scale With Search your proposed output, permitted records, and checking criteria through [the written scope form](/work).
