# Write your team's processes and decisions into one file so AI answers like an ops lead.

You are a team of four. You have no HR department and no operations person. Nobody writes SOPs, because everyone is busy with client work.

Someone asks how you onboard new clients. The answer is "check Slack," or "ask the founder," or "I think there's a doc somewhere."

You tried Notion, and it became a graveyard of outdated pages. You tried Confluence, and nobody updated it. You tried Google Docs, and the copies spread across three shared drives with no clear current version.

An AI assistant could help. When you ask ChatGPT for your client onboarding process, though, it has no idea. The process lives in the founder's head, a Slack thread from March, and a Loom video nobody can find. This page shows how to write that knowledge into one shared file that every teammate's assistant reads.

## The small team knowledge problem

Teams of two to five people share knowledge by proximity. You overhear conversations, see what others work on, and remember who knows what.

That works until one of these happens:

- someone takes a week off, and nobody knows who holds the admin access;
- a client asks for "the same thing we did last quarter," and nobody remembers the specs;
- you hire person number six and find nothing written down to train them;
- the founder gets sick, and the team cannot make decisions.

You are too small for a knowledge base team. You are too big to keep everything in your heads. And the assistant cannot help, because it does not know your processes, clients, conventions, or past decisions.

## Why a general assistant cannot act as your ops layer

A good operations person knows five things:

- where templates live;
- who owns which client;
- what the standard timeline looks like;
- which tasks belong to which role;
- what the team decided, and why.

An assistant could do this job if someone fed it context every time. ChatGPT does not know that your onboarding checklist exists. Claude does not know your service tiers. Gemini does not know that you switched payment processors last month.

You can paste the facts into prompts. Then each teammate pastes a different version. One prompt says the team uses Stripe, and another says PayPal. The assistant gives contradictory answers. You need one source of truth that every assistant reads.

## How one shared file becomes your ops layer

Keep a shared folder, such as a Git repository or a synced drive, with a root `CLAUDE.md`. Every teammate who opens Claude Code in that folder reads the same file. When a process changes, you update one file, and the next session for every teammate reads the new version.

The file is plain Markdown. The model runs on the provider's servers, so the text Claude reads goes to the provider during a session.

The designer asks who handles client emails. The assistant answers: the writer. The writer asks who approves designs before copy starts. The assistant answers: the designer.

### Client onboarding process

The founder is on vacation when a new client signs. The designer asks for the onboarding process and gets the exact checklist, with no guess and no Slack search.

The writer needs Webflow access for a new hire and asks who administers Webflow. The assistant answers: the developer. The writer does not interrupt the founder.

The file names the owner of each tool, never the password. Credentials belong in a password manager.

### Past decisions

A new client asks whether you design logos. The designer asks the assistant and gets the answer: no, here is why, and here is whom to recommend. Nobody asks the founder or searches old email. ## Four small teams that use the pattern

**A 3-person design agency.** The founder, a designer, and a project manager keep client folders, project templates, and a "how we work" document. The PM is out, so the designer asks for one brand's timeline and gets the milestones. A client emails the founder directly, and she asks for the project status and gets it.

**A 4-person SaaS team.** The CEO, CTO, marketer, and support lead keep the roadmap, marketing calendar, support macros, and customer data rules. Support gets a refund request and asks for the refund policy. The marketer plans a campaign and asks which features launch this quarter.

**A 2-person consulting firm.** Two consultants and no admin keep client histories, proposal templates, and billing rates. One consultant is on site when a new lead arrives, so the other asks for the current rate for strategy work. Before a client call, one asks what the firm delivered for that client last quarter.

**A 5-person ecommerce brand.** The founder, a fulfillment manager, a marketer, a customer service lead, and a photographer share one folder. It holds product specs, supplier contacts, shipping steps, and ad results. The founder travels, and fulfillment asks for the backup supplier for one product. Customer service gets a complaint and asks for the return policy script.

## Before and after the shared file

Before: a new client signs. The founder emails the designer the brief. The designer emails the developer about a staging site. The developer emails the writer that copy is due Friday. The writer asks the founder about the brand voice, but the founder is in a meeting. The writer guesses wrong, and a revision cycle starts.

After: a new client signs. The designer asks for the onboarding process and gets the checklist. The designer creates the Drive folder, the Slack channel, and the kickoff invite. After kickoff, the developer asks for the staging workflow and gets the path. The writer asks for the client's brand voice, and the assistant reads the client context file. The first draft fits the brand.

## Why this works for a small team

Large companies have operations teams to write wikis. Small teams do not, so the file does that job at the size of your team.

You do not build a knowledge base. You write down what you already do:

- Write down the onboarding process you have explained aloud for two years.
- Copy each decision from a Slack thread into `_decisions.md`.
- Save the template you keep emailing to yourself in `/templates/`.

This captures work you already did. After that, the assistant makes it reachable, and nobody has to remember where the information lives.

## What goes in a team context file

## Set up the file in one afternoon

1. Create the shared folder and root `CLAUDE.md`.
2. Add the team structure, the onboarding process, and the tool owners.
3. Start the decision log with the three most recent decisions.
4. Ask each teammate to open Claude Code in the folder and ask one process question.
5. Fix any answer that is wrong at the source, then ask again.

Three months later, you hire person number six. They ask how the team works and get answers with sources. They learn the basics from the file, and the founder's time goes to the questions the file does not answer. ## Approval and stopping boundary

The assistant answers process questions, drafts briefs, and proposes new decision entries. The founder, or the named owner, approves any change to a process, price, or decision. The assistant does not send contracts, charge clients, or grant tool access. When the file conflicts with a signed contract or a tool's actual settings, that source controls, and the owner corrects the file.
