# Give AI your catalog, vendors, and store patterns so retail plans start from your data.

You plan fall inventory. You ask an AI assistant to draft vendor orders from last year's sales. It returns generic advice about "seasonal trends" and "consumer behavior patterns."

You wanted order quantities for your three best-selling boot styles from the vendor you have used for six years. You did not want a business school lecture.

The assistant has no record of your store. ChatGPT does not know your vendors or your store layout. It does not know which products move in August and which in December. Every conversation starts from zero.

A retail operator has no time to explain the business each time a promo email or a staff schedule is due. You need an assistant that knows your store the way your assistant manager does. This page shows how to write that knowledge into one file.

## What retail operators need from an assistant

Run a store for six months, and you notice that you reuse the same facts constantly. They include product categories, vendor contacts, store hours, and staff schedules. They also include the promotion calendar, customer segments, return policy, and loss prevention steps.

You do not invent new facts. You apply known facts to new situations:

- A promo email needs your top-selling categories and current stock levels.
- Product descriptions need your brand voice and target customer.
- A staff schedule needs employee availability, peak traffic hours, and seasonal patterns.
- A vendor order needs sales history, lead times, and minimum order quantities.

A general assistant returns generic retail content. It cannot tell your boutique clothing store from a big-box electronics chain. With your store's facts, it refers to your vendors, product lines, and customers. The output is usable without a full rewrite.

## How `CLAUDE.md` creates retail memory

`CLAUDE.md` is a Markdown file in your Obsidian vault or any folder you control. When Claude Code starts a session in that folder, it reads this file first, every time.

Think of it as the employee handbook for the assistant. The model runs on the provider's servers, so the text Claude reads goes to the provider during a session. Write the file with that in mind.

A retail `CLAUDE.md` has five sections:

| Product catalog | Category structure, the top 20% of products that drive revenue, seasonal rotation, price tiers and margin targets |
| Vendors | Primary vendors and contacts, order minimums and lead times, payment terms and delivery schedules, product lines per vendor |
| Customer segments | Segment definitions, average transaction value by segment, repeat purchase patterns, loyalty program structure |
| Operations | POS system details, inventory steps, return and exchange policy, loss prevention steps |

When Claude Code reads the file, it knows your store, not retail in general: your vendors, products, customers, and schedule. Each session starts from your store, not from a blank prompt.

The assistant does not remember in the human sense. It reads, every time. The context stays current because it comes from your source file at the start of each session. ## Four store jobs the file supports

### A promo email that knows your inventory

You ask for a Memorial Day weekend promo email. A general assistant returns a template about "summer savings" and "limited time offers."

With the file, Claude refers to your seasonal transition from spring to summer lines. It highlights the categories that sold well in late May in past years. It suggests discount percentages from your margin targets. You approve the discount before the email goes out.

### A vendor order from real history

You ask for help with the fall boot order from your main boot vendor. A general assistant advises you to "analyze sales trends."

With the file, Claude pulls last year's boot sales by style from your sales export. It applies the vendor's 60-day lead time, your October and November traffic patterns, and current storage capacity. It suggests order quantities by SKU. You review a recommendation from your data instead of a blank order form.

### A staff schedule that follows traffic

You ask for next week's staff schedule. A general assistant asks for employee availability and store hours.

With the file, Claude already knows your staff roles, typical availability, and peak days, which for this store are Saturdays and Thursdays. It drafts a schedule that puts coverage where the demand is. You adjust for exceptions.

### Product copy in your voice

You ask for product descriptions for a new summer dress collection. A general assistant returns generic fashion copy.

With the file, Claude knows your target customer: professional women aged 28 to 45 with mid-career incomes. It knows your voice: approachable but polished, not trendy. It knows your selling points: quality fabrics, versatile styling, and work-to-weekend wear. The descriptions match the voice of your current best sellers.

## Generic and contextual output side by side

A general assistant is a consultant who has never visited your store. It knows best practices and nothing about your operation. An assistant with your store file acts like a senior employee who knows your vendors, seasons, product pairings, and customers.

The time saved grows with every task, because each task starts from context instead of explanation.

## Build the retail file

You write the file once, with no code. You document what you already know.

1. Start with the catalog: main categories, best sellers, and the seasonal rotation.
2. Add vendor details: names, contacts, order minimums, and lead times.
3. Add customer segments: who shops with you, what they buy, and when.
4. Add operations: store hours, staff roles, return policy, and anything else you look up often.

Update the file when something changes: a new vendor, a new product line, or new store hours. Put weekly figures, such as sales and stock levels, in dated export files that the root file names. ## Keep customer and staff records minimal

Loyalty program data and purchase histories are personal data. Keep customer lists in your POS and loyalty system. The file holds segment definitions and averages, not named customers. Staff availability can use first names or roles. Contact details, pay, and personal notes stay in your scheduling and payroll systems.

## What else the file supports

With your store in the file, the task range grows:

- inventory plans: order recommendations from sales history and seasonal patterns;
- marketing: promo emails, social posts, and event notices in your voice;
- staff management: schedules, training materials, and policy documents;
- customer messages: loyalty emails, purchase follow-ups, and service recovery notes;
- product content: descriptions, category pages, and cross-sell suggestions;
- vendor coordination: order templates, shipment tracking notes, and reorder alerts;
- seasonal plans: promotion calendars aligned with inventory cycles.

The file does not replace retail experience. It multiplies output without more explanation time.

## Test the file before the next season

1. Start a new Claude Code session in the store folder.
2. Ask for the lead time of your main boot vendor, and compare the answer with the vendor section.
3. Ask for next Saturday's staffing, and check that it covers your peak hours.
4. Ask for a product description, and check it against your voice rules.
5. Search the file for any named customer, and remove each one.

The test passes when each answer matches the file and no customer record appears in it.

## Approval and stopping boundary

The assistant drafts orders, schedules, promotions, and copy. You approve every discount, order, and customer message before it goes out. When the file conflicts with the POS or a vendor contract, that source controls, and you correct the file.
