# Build a proposal memory file so AI drafts proposals in your format.

You open an AI assistant to write another proposal. You describe your services, explain how you price, paste the client brief, and ask for a draft. The draft uses a structure you never use, invents a package, and picks a case study that does not fit. You spend the afternoon on repairs.

The next week, for another client, you do it all again. You copy sections from the last proposal, fix the format, and add what the draft left out.

A proposal memory file ends that loop. It is one Markdown file, `proposals.md`, that holds your packages, pricing rules, case studies, outline, and prospect notes. The assistant reads it before it drafts. The businesses and figures in this article are fictional examples.

## Know what the assistant must already know

Take the request: "Draft a proposal for the healthcare tech prospect: web redesign, three-month timeline, emphasis on conversion." A usable draft needs six things the chat does not have:

- your service packages and what each includes;
- your pricing rules and what triggers a custom quote;
- your proposal structure, section by section;
- which case studies fit which client types;
- your standard contract terms and revision policy;
- what you already know about this prospect.

With these in `proposals.md`, the draft comes back in your format with the right package, the right case studies, and your terms. You review it for accuracy, adjust the details, and decide whether to send it.

## Describe each package as reference material

List each package with what it includes, what it excludes, and the usual timeline. Write reference material, not sales copy. The assistant writes the sales copy later, from the facts.

Keep prices in a separate, dated `price-list.md`. Prices change more often than package contents. One dated list is easier to keep correct, and it gives the assistant one place to look.

## Write pricing rules, not only numbers

The assistant needs decision rules. A price list alone does not tell it when the standard price applies.

When a request meets a custom-quote rule, the assistant marks the pricing section as open and names the rule. It does not invent a figure. You set the price.

## Keep a case study library with fit notes

Store a short version of each case study: client type, problem, solution, result, and the prospects it fits. The assistant selects case studies by industry and need.

The last two fields matter most. A case study in a proposal is a claim to a prospect. Record the client's permission and the source of each number. If either field is empty, the assistant does not use the case study. ## Fix the proposal outline

Give the assistant your standard outline with notes on what goes in each section. It then follows your structure instead of its own.

The outline doubles as a checklist. A draft that skips a section fails the review.

## Record what you know about each prospect

If you write more than one proposal for a prospect, keep a short prospect entry. Do the same when the discovery call gave you new facts:

Keep prospect notes to what the proposal needs. Do not copy call recordings or personal details into the file. One draft then never reads another prospect's notes.

## Compare a request with and without the file

Without the file, a request such as "I need a proposal for a healthcare tech company that wants a redesign; they're worried about mobile and product clarity" gets questions back. What services do you offer? What does a typical project include? Which case studies apply? What structure and payment terms do you use? You answer each one, and then you edit a draft in the wrong structure with generic case studies.

With the file, the request is shorter: "Draft a proposal for PROSPECT-012 from the prospect notes. Use package 2, stress mobile and product clarity, and include the B2B SaaS and medical device case studies." The draft contains:

- an executive summary that answers the prospect's concerns about mobile and product clarity;
- package 2 scope, adapted to healthcare tech;
- the two case studies in brief format;
- a timeline that shows whether a Q3 launch is achievable;
- a pricing section filled from `price-list.md`, with your payment terms;
- a note on timeline reliability, because the prospect named missed deadlines as a concern.

You check the facts, adjust one milestone, and decide whether it goes out.

## Grow the file after each proposal

Start with three things:

1. List your packages and what each includes.
2. Add one case study with its permission and source fields.
3. Write your proposal outline.

That is enough for a first draft in your format. After each proposal, spend a few minutes on the file. Add a new case study, update a changed package, and record what you learned about the prospect. Over a few months the file gathers case studies by client type, prospect notes, and refined package descriptions. If you want to know the time saved, time one proposal before the file exists and one after. Do not quote a saving you did not measure.

## Test the file with a proposal you already won

Before the file drafts a live proposal, run it against one you already sent and won.

1. Pick a won proposal from the last six months.
2. Write a prospect entry for that client as it stood before the proposal: contact, budget signal, timeline, problems, and concerns.
3. In a fresh session, ask for a proposal for that prospect with the same package.
4. Put the draft beside the proposal you sent. Compare the section order, the package contents, the case studies chosen, and the payment terms.
5. Write each difference into the file as a rule or a fit note, and ask again.

The file passes when the second draft would have gone out with the same edits you made to the original. A draft that picks the wrong case study means the fit notes are too broad. A draft that adds a deliverable the package does not include means the "does NOT include" lines are missing. A draft that invents a price means the pricing rules need the custom-quote triggers written as conditions the assistant can check.

Keep the won proposal and the prospect entry as a fixed test. Rerun it after every large change to the file.

## Keep the send decision and the price with you

The assistant drafts. It does not set a custom price, change contract terms, promise a date that your team has not confirmed, or send the proposal. Each of those commits your business.
