# Give each agency client a context file so AI switches brand voice with you.

At 9:00 a.m. you write social posts for a software client. The voice is technical, benefit-focused, and B2B. The readers are product managers and CTOs.

At 10:30 a.m. you draft email copy for a wellness brand. The voice is warm, aspirational, and direct-to-consumer. The readers are health-conscious millennials.

At 2:00 p.m. you write ad copy for a legal services client. The voice is authoritative, reassuring, and local. The readers face a legal problem.

That makes three brands in one workday, each with its own voice and audience. You ask an AI assistant for help, and it returns copy that could belong to anyone. You spend more time on edits than a first draft would have cost. Agency work is constant context switching. This page shows how to make the assistant switch with you.

## The multi-client context problem

An agency does not manage one brand. It manages five, ten, or twenty at once. Each client differs in these ways:

- brand voice and tone rules;
- audience demographics and psychographics;
- products and services;
- competitive position;
- marketing objectives and KPIs;
- campaign calendars and promotion schedules;
- approved messages and prohibited language;
- visual identity and content standards.

A general assistant does not know which client you work on. It returns template copy because it has no record of what makes this brand different.

You can put the context in every prompt:

```text
Write this in a friendly but professional tone for a B2B SaaS company
that targets mid-market operations managers who hate manual workflows
and care about team efficiency and ROI.
```

That prompt is tiring to write. You would write it for every task, for every client, every day. What you need is per-client context that loads when you switch clients.

## How per-client context files work

The fix is structure, not a better prompt. Instead of one file for the whole agency, you keep an agency file plus one context file per client.

### The agency file

The root `CLAUDE.md` holds agency-wide context:

- your process and method;
- your services and team structure;
- your report templates and deliverable formats;
- your project management workflow;
- one routing rule for client work.

The routing rule reads like this: "When the user names a client, read `/Clients/<client>/_context.md` before any draft. If the client is unclear, ask. Never read two client folders in one job." Claude Code reads the root file at the start of every session in the agency folder. A stronger option puts a short `CLAUDE.md` in each client folder that imports the client file with the line `@_context.md`. When you start the session inside the client folder, Claude Code loads that file and the agency `CLAUDE.md` in the parent folder.

### The client files

Each client gets one file:

- `/Clients/ClientA/_context.md`
- `/Clients/ClientB/_context.md`
- `/Clients/ClientC/_context.md`

Each client file holds seven sections:

| Section | Contents |
|---|---|
| Brand identity | Company overview and history, position and difference, mission and values, personality traits |
| Voice and tone | Voice traits, tone by channel and situation, approved phrases, prohibited words and topics, sample content |
| Audience | Primary demographics, psychographics and values, pain points and motives, buyer journey stages, secondary audiences |
| Products and services | Catalog, key features and benefits, price structure, advantages |
| Marketing strategy | Campaign objectives, content themes, channel strategy, promotion calendar, KPIs |
| Messaging framework | Value propositions, key messages by audience, proof points, calls to action |
| Content guidelines | Visual identity notes, hashtag rules, tag conventions, legal disclaimers and compliance rules |

When you name Client A, Claude reads Client A's file and knows the voice, audience, products, and strategy. When you switch to Client B, it reads Client B's file. The voice, audience, and message all change. You do not explain the brand again. You switch files.

## Six client jobs, six voices

The examples below use client roles, not client names.

**Workflow software client, LinkedIn posts.** The file says: professional but approachable, never corporate-stiff. The audience is operations managers at companies with 50 to 500 people. The pain is manual processes that eat team time. The position is practical efficiency, with no AI buzzwords. Claude writes three posts that are benefit-focused, ROI-aware, and credible.

**Wellness client, Instagram captions for a supplement launch.** The file says: warm, encouraging, science-backed but not clinical. The audience is health-conscious women aged 28 to 45. The values are natural ingredients, sustainable sourcing, and transparency. The tone is aspirational but reachable, never preachy. Claude writes three captions that feel personal and community-focused.

**Law firm client, estate planning newsletter.** The audience is local residents aged 45 to 65 with established careers and families. The tone is reassuring authority, not sales. The goal is to educate first and convert second, with a free consultation as the call to action. The compliance rule says to avoid anything that reads as specific legal advice. Claude drafts a newsletter that explains estate planning topics and positions the firm as the local expert.

**Marketing software client, abandoned cart sequence.** The audience is small marketing teams at startups. The voice is a friendly expert, not a salesperson. The value proposition is one platform that saves time and budget. The known objections are price and the effort of a switch. Claude drafts three emails that answer the objections, restate the value, and include a limited-time incentive.

**Gym client, Google Ads headlines.** The target is residents within five miles. The difference is community culture, not equipment. The current promotion is a waived enrollment fee. The tone is motivational, not aggressive. Claude writes five headlines that stress community and name the offer.

**B2B consulting client, leadership program ad copy.** The audience is HR directors and learning and development managers. The pain is leadership gaps that cause turnover and weak performance. The difference is custom programs, not off-the-shelf training. The tone is credible authority with a focus on ROI. Claude writes copy about business impact that positions the firm as a strategic partner.

The deliverable types repeat, but the client and the strategy change each time. Each draft fits because Claude read the right file. [Brand memory for content work](/articles/ai-brand-memory-content-creation) explains how to keep each voice current without freezing old claims.

## Where the time goes without the files

Agency work is delivery-heavy. You produce high volumes across many clients, channels, and formats. Without persistent context, each task starts with setup:

1. Open the brand guidelines document.
2. Review the audience personas.
3. Check the campaign calendar.
4. Reread earlier content to match the voice.
5. Explain all of it to the assistant in the prompt.

That is five to ten minutes before you create anything. With per-client files, you name the client and start. The saving repeats across dozens of tasks per client per week.

The mental load also drops. You stop holding several brand voices in your head at once. The file holds them, and you check the draft against it.

## Build the client files

Plan two to three hours per client. You document what you already know.

Start with your top three clients. Build each file from these sources:

- the client's brand guidelines, if they exist;
- your onboarding notes and strategy documents;
- the client's best-performing content;
- campaign briefs and content calendars;
- your own notes on the client's voice and audience.

You do not write new strategy. You move existing knowledge into a form the assistant can read.

Update each file when the client changes. A product launch updates the products section. A rebrand updates voice and visual rules. A new campaign updates strategy and themes. New analytics insights update the audience section. Claude Code reads the current version every session.

## Test that clients stay separate

Per-client files only help if one client's rules never reach another client's draft. Test the boundary before you rely on it:

1. Add a harmless unique phrase to each client file, such as `CANARY-A-17` and `CANARY-B-17`.
2. Start a session for Client A and draft a post.
3. Ask indirectly for Client B's audience or phrase.
4. Confirm that Client B's canary never appears and that the assistant refuses or asks.

[How to build an agency brain that retains client context](/articles/agency-brain-retains-client-context) and [how to keep clients separate for AI agents](/articles/separate-business-contexts-ai-agents) go deeper on this boundary.

## What the files support

With per-client context in place, the assistant can draft:

- social posts in each client's voice for each platform;
- promotional emails, nurture sequences, and newsletters;
- Google, Meta, and LinkedIn ads with client-specific positions;
- landing pages, product descriptions, and about pages;
- blog articles in the client's voice and field of expertise;
- scripts for YouTube, social video, and ads;
- campaign briefs from client objectives and audience insights;
- client reports with client-specific KPIs and commentary;
- content calendars aligned with client promotions.

The files do not replace agency expertise. They remove repeated explanation and raise output capacity.

### What the team gains

A new team member reads the client file before the first draft, instead of learning the brand through weeks of edits. A junior writer uses the same file you use, so the first draft starts from documented strategy. When a client asks why you took an approach, the file shows the strategy behind it.

## Keep regulated claims with the client

Some client copy carries legal risk. Attorney advertising has bar rules. Health claims for supplements need substantiation under FTC rules. Record each client's compliance rules in the content guidelines section, and route regulated claims to the client for approval. The file makes the rule visible. It does not approve the claim.

## Approval and stopping boundary

The assistant drafts copy, briefs, calendars, and reports. The account owner approves every client-facing draft, and the client approves publication. The assistant does not publish, schedule, spend ad budget, or send to a client. [Who approves what an AI agent sends](/articles/who-approves-what-an-ai-agent-sends) sets out the approval roles. When a client file conflicts with the client's current guidelines, the guidelines control, and you update the file.
