# Write your firm's methods into a file so AI proposals and deliverables follow your practice.

You ask AI to draft a proposal for a new client. It returns generic consulting language that does not mention your method or your past work.

It does not know your frameworks. It does not know which engagements succeeded and why. It does not know your deliverable templates, your pricing models, or how you position against competitors.

So you rewrite most of it. You insert your method, pull examples from past work, and adjust the language to your firm's expertise. The fault is not in how you use AI. The assistant has no record of your practice.

## What a consulting firm needs from AI

A consulting firm sells expertise and repeatability. You built frameworks, documented methods, and collected deliverable templates, case examples, and industry benchmarks.

When AI helps with a proposal, a report, or a client deliverable, it should work from that intellectual property, not from generic advice. It needs to know:

- your frameworks and methods;
- past engagements: what worked, what did not, and the main lessons;
- deliverable templates for assessments, reports, presentations, and recommendations;
- industry benchmarks and competitive information;
- pricing structures and engagement models;
- your positioning and what sets the firm apart.

Today, each proposal starts with an explanation of your method, pasted framework descriptions, and past work found by hand. The output does not sound like your firm, so you edit half of it. Close the chat, and the context is gone.

## Separate firm knowledge from client records

Consulting work mixes two kinds of information. Firm knowledge is yours: frameworks, templates, and lessons. Client information belongs to the client under your engagement letter and any NDA.

Keep them in separate places. The firm file holds methods and anonymized lessons. Each client has its own folder, which only that client's work reads. A proposal for one client must never draw on another client's facts. ## Write the firm file

Claude Code reads `CLAUDE.md` from the folder where you start it. Put the firm knowledge there, with pointers to longer files. Start with what matters most:

1. firm overview: what you do, industries served, team structure, and core expertise;
2. frameworks and methods: your approaches, diagnostic tools, decision models, and process steps;
3. engagement history: anonymized clients, the problem, the solution, and the result;
4. deliverable templates: report structures, presentation formats, and assessment layouts;
5. industry benchmarks: figures with source, date, and sample;
6. pricing models: hourly, project, retainer, and value-based options;
7. positioning: how you differ, what you do better, who you are not for, and how you compare with named competitors.

Build the file over time. After each engagement, record what worked, refine a framework, or add a benchmark. The file becomes the firm's shared record of how it thinks.

## Six jobs the file supports

Proposals. A prospect asks for a proposal. Claude reads your engagement models, your pricing structure, and your past work in similar industries. It drafts the proposal with your method, relevant anonymized examples, and the deliverables. You review, tailor, and send.

Client assessments. You run a diagnostic for a new client. Claude reads your assessment framework, the questions, and the scoring rubric. It structures the assessment and drafts the first findings report. You refine it with client-specific insight.

Recommendations. You prepare recommendations. Claude applies your decision framework and your benchmarks, and it notes what similar clients did. It drafts the recommendation deck in your method. You add the charts and present.

Deliverable formatting. You package findings into a report. Claude reads your report structure, section templates, and writing style, and drafts in your format. You add the client data and finish the text.

Knowledge transfer. A junior consultant asks how to handle a client situation. Claude reads past engagements, the frameworks that applied, and their results, and suggests an approach from the firm's experience. The junior consultant then works from the firm's method instead of a blank page.

Competitive positioning. A prospect compares you with a competitor. Claude reads your positioning notes and drafts a reply that states where your method differs. You check every claim about the competitor before it goes out.

## Keep benchmarks sourced

A benchmark without a source becomes a guess that looks like a fact. For each figure, record where it came from, when, and what sample it covers. When a draft cites a benchmark, it cites the source too.

## Test your platform's AI features against the file

Your CRM may include an AI assistant that summarizes call notes. Test what it can read. Ask it to draft a proposal that uses your framework, an assessment that uses your rubric, or a recommendation that applies your decision model. If it cannot see those records, it summarizes notes but does not work like a consultant at your firm.

The firm file works with any assistant that reads text. Keep it in plain Markdown, and it stays usable when you change tools.

## How the file helps a practice grow

Junior consultants start from the firm's frameworks, not from a reinvented approach. Their work still needs senior review, but the first draft follows the firm's method.

Proposals take less time, because the method and the past work are already written down. The time goes to fitting the proposal to the client.

Deliverables stay consistent. Each assessment follows the same structure, and each report the same format, whoever staffs the engagement.

New consultants learn faster. They read the firm file and see how the firm thinks, which frameworks matter, and how engagements run. Claude then helps them apply that knowledge on their first project.

## Protect client confidentiality

The files stay on your disk, but the text a session reads does not. Claude Code sends that text to Anthropic's servers to generate each answer, and it needs a paid Claude plan or an Anthropic API account. Whether a vendor may use that content to train models depends on the product, the plan, and your settings. Read the current data-use terms for the plan you use, and record the answer with the date.

You control what goes in the firm file. Anonymize client names, generalize case examples, and remove sensitive details. Keep frameworks and methods. The assistant does not need confidential data to apply your method. Check each engagement letter and NDA before any client document enters a client folder. ## How the file differs from a knowledge base

Most knowledge management tools are searchable document stores. You store files, you search when you need something, and you still write proposals and deliverables yourself.

The firm file is working context. The assistant does not only retrieve it. It applies your frameworks to a new situation, drafts proposals with your method, and builds deliverables in your format. You do not search the file. The assistant reads it and uses it.

## Who this fits

The setup fits solo consultants who want repeatable work and small firms that want to grow without a drop in quality. It also fits larger practices that need consistency across teams. You do not need technical skills or software integrations. You need your consulting approach written down well enough for another person to apply it.
